SHERYL SANDBERG: 'The Most Important Document Ever To Come Out Of The Valley'

Sheryl Sandberg, Facebook's COO, is a big fan of a presentation published by Netflix.

She loves it so much, she said it "may well be the most important document ever to come out of the Valley."

The presentation was created by Netflix CEO Reed Hastings, and it was first published in 2011. It's  an easy-to-skim slideshow called Freedom & Responsibility Culture  that  explains the company's management philosophy.

Why does Sandberg feel it is so important?

Hastings mentioned a number of new, controversial ideas in the document. For example, Netflix has a "no vacation policy" for its employees. Its staff is allowed to take off as many days as they want, as long as they do so responsibly.

Other things in the presentation that caused a stir:

  • "Outstanding" employees only. Netflix doesn't accept anyone who does an "adequate" job (Hastings says those hires often lead to "generous severance packages"). 
  • "Freedom and responsibility" vs command-and-control:  Employees get to make decisions; managers just give them the right context to do so.
  • No "brilliant jerks."  It doesn't matter how good you are at the job. If you're a jerk, you won't stick around Netflix for long. 

The document has been read more than 3 million times on Slideshare and many of Hastings' controversial ideas have been implemented by other companies, including Business Insider.

Company culture is so hot right now. And for good reason— new research shows that companies that succeed in creating a healthy work culture are more successful than those that don't. But what makes a good work culture? Employees have cited work-life balance, a welcoming environment, team camaraderie, top-down connectivity and feeling valued as the most important things to them (more important than compensation, even).

But when did the conversation around “company culture” begin? It’s a bit hard to pin down, but many (including Sheryl Sandberg ) look to a little company called Netflix as the spark that started the fire in 2009 with the release of their culture deck. The now-famous 125-slide presentation was created by Patty McCord, Netflix’s Chief Talent Officer at that time, in collaboration with Reed Hastings, Co-Founder and CEO.

The original presentation, simply titled “ Netflix Culture: Freedom and Responsibility, ” spelled out for potential and current employees what it means to be a part of the culture at Netflix. We do this by having a more prominent logo displayed, using a bold but modern color palette (we used the exact hex codes for Netflix's primary and secondary reds and grays), a clean, sans serif font, balanced, congruent layout of elements on the slide, and a professional presentation byline at the bottom. All these little things come together to say "this is a professional document." And what's more important to company culture than a strong brand?

Since the original Netflix version of this slide was text-heavy, with uninspiring graphics (did our stress levels just spike with this slide?), unclear title and outdated font, we felt it too screamed for a makeover. Still, the concept of the slide is brilliant and one most companies can deeply relate to— #growingpains.

So we moved things around a bit; renamed the slide; added imagery for visual contrast; and used a clean font and clearer graph tags to communicate the point: Growth is tricky.

The original Netflix presentation then used the next 12 slides (yes, 12!) to communicate their solution to the problems that arise from rapid company growth, with each slide featuring line after line of text. Not one image or attractive graph or anything, just text. Aka the cardinal SIN of great presentations. (You'll also notice lots of random lines going up and to the right in the original version, but let's ignore those for now before we have an aneurysm).

We'll give Netflix a pass this time—it was 2009 after all—but we think we've said it all (12 slides worth of words) much better with one simple summary slide and some happy smiling faces of staff members below. Check it out:

But they could have taken things one step further and chosen supporting imagery to paint a vivid picture of the differences between these three models of corporate teamwork. What made Facebook COO Sheryl Sandberg say that a Netflix presentation, "may well be the most important document ever to come out of the Valley"? And what has compelled more than 15 million people to check out the now-legendary slideshow?

The Netflix presentation in question was originally written by CEO Reed Hastings for internal use and then shared online in 2009. It’s called "Freedom and Responsibility," and it’s available on Slideshare .

But why is it so groundbreaking? And is it relevant to other companies in different industries? I decided to find out.

What’s the Netflix Presentation's Core Message?

After reading through the slides, my first impression was that Netflix's presentation is crammed full of surprising and even counter-intuitive ideas about hiring, firing and corporate culture . In short, Hastings reveals Netflix’s secret to long-term business success: find brilliant people, pay them well, and give them the freedom to take responsibility for their own work.

“Responsible people thrive on freedom, and are worthy of freedom.” - Reed Hastings

I thought about this statement and realized that it agreed with my experience of a variety of workplaces. Who hasn’t wanted to leave a job because her employer monitored her every move and didn’t trust her to do her job?

I asked friends and co-workers for their opinions and they agreed: an excessively formal workplace makes some people yearn for creative freedom. If you, too, relish freedom and responsibility, you may be the kind of person that would suit a Netflix-style workplace. But why would any other business follow its example?

Why Does Netflix Promote Employee Freedom?

At first, I couldn’t understand how employee freedom was connected to Netflix’s overall business strategy. Doesn't it introduce waste? It turns out, that's not how Netflix sees it.

Netflix believes that increasing employee freedom creates an environment that is attractive to innovative, high-performing people. It seeks out and rewards people who can do great work in a rule-free environment. But what does that have to do with long-term strategy? Well, here’s what happens to most companies, according to Netflix:

  • Companies become increasingly complex as they grow .
  • They introduce procedures and formal rules in an attempt to prevent errors.
  • The excessive rules and formality drive away the highest performing employees. Companies lose their most creative talent.
  • The remaining employees are able to follow a procedure, but they aren’t “stars.” They’re comfortable in an environment that has rules for everything.
  • The market changes. The current strategy starts to fail. The remaining employees aren't creative enough to take the company in a new direction. The working environment doesn’t promote creativity.
  • The company fails to evolve and slowly slides into irrelevance.

By letting "adequate" employees go, and keeping brilliant people, Netflix ensures that it always has the talent required to adapt and survive. This, it believes, is the route to sustainable success.

How to Replicate Netflix’s Culture

So, according to the Netflix presentation, great people are the secret of the company's strategy. My next question was: how does Netflix identify the kinds of people it wants to keep? And how can other companies adopt the same approach? I did a little more digging and identified five lessons that we can learn from Netflix’s corporate culture:

  • Discourage a Culture of Process Adherence

Instead, promote a culture of creativity, self-discipline, freedom, and responsibility. If you have the right people, they'll thrive in this environment. You might assume that dispensing with the rules would result in errors . On the contrary, Netflix found that high performers make very few mistakes.

However, it’s important to consider your industry and its particular needs. In creative fields like content streaming, mistakes can be fixed on the fly and don’t tend to have catastrophic results. If you're in medicine or nuclear power, you may not want to emphasize freedom to the same extent.

  • Identify Star Employees

To filter for brilliant people, Netflix has a “Keeper Test.” This requires managers to ask themselves if they would fight to keep an employee if he wanted to leave. If the answer is no, that person is offered a generous severance package and the position is opened up for a potential star replacement. Only the “keepers” remain.

Hastings also claims that in procedural work, the best people are twice as effective as the average worker. However, in creative work, the best performers are 10 times as productive.

  • Focus on Great Results, Not the Number of Hours Worked

The Netflix presentation revealed to the world that the company doesn't track employees’ working hours. The reason is that it knows they often have to respond to emails during weekends and evenings. An employee once pointed out that if the company doesn’t track working hours, then it shouldn’t track holidays either. So, Netflix stopped tracking employee holidays, too.

The organization hires people who are driven to go the extra mile , but it trusts them to take time away when they need to, as well. So, leaders set a good example by taking time off, then coming back energized and full of ideas.

  • Dispense With Rules Whenever You Can

When it comes to expenses, Netflix has only one rule: “Act in Netflix’s best interests.” It also has no rules regarding dress. Despite this, Hastings points out, no-one comes to work naked. His point is that not everything needs a rule.

If an employee requires constant supervision, or can’t be trusted with responsibility, then she isn’t a good fit for the company. Again, Netflix gives her a generous severance package, thanks her for her service, and lets her find a more suitable fit.

Of course, Netflix understands that this approach has its limits. For example, it has rules to prevent irrevocable disasters, such as financial errors and hacking. It also has strict rules covering dishonesty, harassment and legal issues.

  • Attract and Keep Top Talent

Netflix is willing to pay a premium for the best employees it can find. High salaries, Netflix believes, are the most attractive form of compensation.

It doesn’t force employees to take shares, bonuses, deferred payments, or other incentives. The company consolidates all of those expenses into the salary and lets the employee decide how to use it.

Netflix also regularly adjusts employees’ salaries to keep them competitive with the market. It pays at the top of the market range, so its people never need to change employers simply to earn their worth.

So that was what I took away from this eye-opening Netflix presentation. It certainly helped me to see recruitment and strategy in a new way and it raises lots of interesting questions, too. For example, could this approach work for all companies?

Well, the answer to that question will depend on your industry and your leadership style . It requires a high level of trust and a great deal of courage to adopt Netflix’s hiring and firing policies. However, if your organization values creative thinkers, and if errors don’t result in mortal danger or other serious consequences, Netflix’s approach could work for you, too. Perhaps it’s time you started identifying your “keepers”?

When Netflix executives wrote a PowerPoint deck about the organization’s talent management strategies, the document went viral—it’s been viewed more than 5 million times on the web. Now one of those executives, the company’s longtime chief talent officer, goes beyond the bullet points to paint a detailed picture of how Netflix attracts, retains, and manages stellar employees. The firm draws on five key tenets:

Hire, reward, and tolerate only fully formed adults. Ask workers to rely on logic and common sense instead of formal policies, whether the issue is communication, time off, or expenses.

Tell the truth about performance. Scrap formal reviews in favor of informal conversations. Offer generous severance rather than holding on to workers whose skills no longer fit your needs.

Managers must build great teams. This is their most important task. Don’t rate them on whether they are good mentors or fill out paperwork on time.

Leaders own the job of creating the company culture. You’ve got to actually model and encourage the behavior you talk up.

Talent managers should think like businesspeople and innovators first, and like HR people last. Forget throwing parties and handing out T‑shirts; make sure every employee understands what the company needs most and exactly what’s meant by “high performance.”

Trust people, not policies. Reward candor. And throw away the standard playbook.

Sheryl Sandberg has called it one of the most important documents ever to come out of Silicon Valley. It’s been viewed more than 5 million times on the web. But when Reed Hastings and I (along with some colleagues) wrote a PowerPoint deck explaining how we shaped the culture and motivated performance at Netflix, where Hastings is CEO and I was chief talent officer from 1998 to 2012, we had no idea it would go viral. We realized that some of the talent management ideas we’d pioneered, such as the concept that workers should be allowed to take whatever vacation time they feel is appropriate, had been seen as a little crazy (at least until other companies started adopting them). But we were surprised that an unadorned set of 127 slides—no music, no animation—would become so influential.

Netflix Ad Tier Hits 40M Monthly Active Users, Nearly Double Its Scale At Start Of 2024

Netflix’s 18-month-old advertising tier has nearly doubled in size since the start of 2024, reaching 40 million monthly active users around the world.

The streaming giant revealed the number at its first in-person upfronts presentation in New York. Last year, in a presentation conducted in a virtual format due to the WGA strike, the company said it had 5 million MAUs, and the number grew to 23 million by January.

Netflix President of Advertising Amy Reinhard told the crowd that 40% of all signups now come from the ads plan in countries where it is available. Pricing plays a role in that – at $7 a month, the plan is well below many other services and the company’s own ad-free options. It is also cheaper for an account holder to sign up to a new ad-supported account rather than pay to share their password.

After insisting for years that they would never accept advertising, citing privacy concerns and other factors, Netflix execs hastily announced their reversal on an earnings call in 2022. Microsoft was enlisted as a partner to help ramp up the capability, which reached the market in select territories later that year in a remarkable sprint from first public disclosure to first ad served.

Despite the bumpy start, advertising has come to be embraced by the company (and many bulls on Wall Street) as a key strategic initiative. As it has developed its ad tier, Netflix has also stocked it with live programming, from comedy to award shows to sports. Earlier Wednesday, Netflix and the NFL announced that the streaming giant would carry two Christmas Day games this season, and at least one holiday contest in two seasons after that.

In addition to the stats, Reinhard announced Netflix will launch an in-house ad tech platform. This will give advertisers new ways to buy, new insights to leverage, and new ways to measure impact. 

"Bringing our ad tech in-house will allow us to power the ads plan with the same level of excellence that's made Netflix the leader in streaming technology today," she said.

Chief Content Officer Bela Bajaria unveiled a number of new film and TV titles, but she also spent time giving advertisers a sense of audience engagement. More than 70% of Netflix's ad-supported subscribers watch for more than 10 hours a month, according to Nielsen, a 15% higher level of viewing than the nearest competitor.

“Our audiences are highly engaged - and by engaged I mean that they are choosing to spend their time watching Netflix,” she said. “That's important because engagement is the key to success in streaming. When people watch our shows and movies, they get more value from Netflix, they stick around longer, and they're more likely to recommend us to their friends. And this matters to all of you because you want to be where the audiences are, too.”

Peter Naylor, Vice President of Advertising Sales, closed the presentation on a final, upbeat note. "There's a lot to be excited about over the next year,” he said. “But the story of ads on Netflix this year is pretty simple: It's about growth and momentum."

Carl Weathers and Adam Sandler in 'Happy Gilmore'

It’s happening: Netflix has officially ordered a sequel to Happy Gilmore .

The streamer announced at its upfront presentation to advertisers on Wednesday that it was moving forward with Happy Gilmore 2 with Adam Sandler on board to reprise his role as the titular rage golfer.

Sandler previously told the Dan Patrick Show that the film was in development. “Dude, we’ve been talking about a Happy 2 and we’re working on some stuff… But don’t tell anybody.”

Drew Barrymore also teased the announcement on her talk show, telling viewers, “This just in, I have breaking news…. I’ll just say this, from my source, that [ Happy Gilmore 2 ] is in process.”

Christopher McDonald who played the golfer Shooter McGavin the first film, has suggested his character might return in the sequel. “I saw Adam [Sandler] about two weeks ago, and he says to me, ‘McDonald, you’re gonna love this,'” McDonald said during a radio interview. “I said, ‘What? ‘ He says, ‘How about that,’ and he shows me the first draft of Happy Gilmore 2 .'”

Sandler has a $250 million Netflix deal and the actor-comedian has produced eight titles for the streaming service, ranging from the somewhat notorious Western parody  The Ridiculous Six  to dramedy  Sandy Wexler  to his acclaimed stand-up special  100% Fresh  (which ended up at 90 percent fresh on Rotten Tomatoes, in case you’re wondering). His most recent was the well reviewed teen comedy You Are So Not Invited to My Bat Mitzvah  which premiered on Netflix last August.
