Let’s take a look at a five-step problem-solving process and how to combine it with proven problem-solving strategies. This will give you the tools and skills to solve even your most complex problems.

Good problem-solving is an essential part of the decision-making process . To see what a problem-solving process might look like in real life, let’s take a common problem for SaaS brands — decreasing customer churn rates.

To solve this problem, the company must first identify it. In this case, the problem is that the churn rate is too high. 

Next, they need to identify the root causes of the problem. This could be anything from their customer service experience to their email marketing campaigns. If there are several problems, they will need a separate problem-solving process for each one. 

Let’s say the problem is with email marketing — they’re not nurturing existing customers. Now that they’ve identified the problem, they can start using problem-solving strategies to look for solutions. 

This might look like coming up with special offers, discounts, or bonuses for existing customers. They need to find ways to remind them to use their products and services while providing added value. This will encourage customers to keep paying their monthly subscriptions.

They might also want to add incentives, such as access to a premium service at no extra cost after 12 months of membership. They could publish blog posts that help their customers solve common problems and share them as an email newsletter.

The company should set targets and a time frame in which to achieve them. This will allow leaders to measure progress and identify which actions yield the best results.

Perhaps you’ve got a problem you need to tackle. Or maybe you want to be prepared the next time one arises. Either way, it’s a good idea to get familiar with the five steps of problem-solving. 

Use this step-by-step problem-solving method with the strategies in the following section to find possible solutions to your problem.

1. Identify the problem

The first step is to know which problem you need to solve. Then, you need to find the root cause of the problem. 

The best course of action is to gather as much data as possible, speak to the people involved, and separate facts from opinions. 

Once this is done, formulate a statement that describes the problem. Use rational persuasion to make sure your team agrees .

2. Break the problem down 

Identifying the problem allows you to see which steps need to be taken to solve it. 

First, break the problem down into achievable blocks. Then, use strategic planning to set a time frame in which to solve the problem and establish a timeline for the completion of each stage.

3. Generate potential solutions

At this stage, the aim isn’t to evaluate possible solutions but to generate as many ideas as possible. 

Encourage your team to use creative thinking and be patient — the best solution may not be the first or most obvious one.

Use one or more of the different strategies in the following section to help come up with solutions — the more creative, the better.

4. Evaluate the possible solutions

Once you’ve generated potential solutions, narrow them down to a shortlist. Then, evaluate the options on your shortlist. 

There are usually many factors to consider. So when evaluating a solution, ask yourself the following questions:

  • Will my team be on board with the proposition?
  • Does the solution align with organizational goals ?
  • Is the solution likely to achieve the desired outcomes?
  • Is the solution realistic and possible with current resources and constraints?
  • Will the solution solve the problem without causing additional unintended problems?

5. Implement and monitor the solutions

Once you’ve identified your solution and got buy-in from your team, it’s time to implement it. 

But the work doesn’t stop there. You need to monitor your solution to see whether it actually solves your problem. 

Request regular feedback from the team members involved and have a monitoring and evaluation plan in place to measure progress.

If the solution doesn’t achieve your desired results, start this step-by-step process again.

There are many different ways to approach problem-solving. Each is suitable for different types of problems. 

The most appropriate problem-solving techniques will depend on your specific problem. You may need to experiment with several strategies before you find a workable solution.

Let’s break each of these down.

1. Use a solution that worked before

It might seem obvious, but if you’ve faced similar problems in the past, look back to what worked then. See if any of the solutions could apply to your current situation and, if so, replicate them.

2. Brainstorming

The more people you enlist to help solve the problem, the more potential solutions you can come up with.

Use different brainstorming techniques to workshop potential solutions with your team. They’ll likely bring something you haven’t thought of to the table.

3. Work backward

Working backward is a way to reverse engineer your problem. Imagine your problem has been solved, and make that the starting point.

Then, retrace your steps back to where you are now. This can help you see which course of action may be most effective.

4. Use the Kipling method

This is a method that poses six questions based on Rudyard Kipling’s poem, “ I Keep Six Honest Serving Men .” 

  • What is the problem?
  • Why is the problem important?
  • When did the problem arise, and when does it need to be solved?
  • How did the problem happen?
  • Where is the problem occurring?
  • Who does the problem affect?

Answering these questions can help you identify possible solutions.

5. Draw the problem

Sometimes it can be difficult to visualize all the components and moving parts of a problem and its solution. Drawing a diagram can help.

This technique is particularly helpful for solving process-related problems. For example, a product development team might want to decrease the time they take to fix bugs and create new iterations. Drawing the processes involved can help you see where improvements can be made.

6. Use trial-and-error

A trial-and-error approach can be useful when you have several possible solutions and want to test them to see which one works best.

7. Sleep on it

Finding the best solution to a problem is a process. Remember to take breaks and get enough rest . Sometimes, a walk around the block can bring inspiration, but you should sleep on it if possible.

A good night’s sleep helps us find creative solutions to problems. This is because when you sleep, your brain sorts through the day’s events and stores them as memories. This enables you to process your ideas at a subconscious level. 

If possible, give yourself a few days to develop and analyze possible solutions. You may find you have greater clarity after sleeping on it. Your mind will also be fresh, so you’ll be able to make better decisions.

8. Get advice from your peers

Getting input from a group of people can help you find solutions you may not have thought of on your own. 

For solo entrepreneurs or freelancers, this might look like hiring a coach or mentor or joining a mastermind group. 

For leaders , it might be consulting other members of the leadership team or working with a business coach .

9. Use the Pareto principle

For example, Netflix started in the 1990s as a DVD mail-rental company. Its main competitor at the time was Blockbuster. 

But when streaming became the norm in the early 2000s, both companies faced a crisis. Netflix innovated, unveiling its streaming service in 2007. 

If Blockbuster had followed Netflix’s example, it might have survived. Instead, it declared bankruptcy in 2010.

The 8D process consists of the following steps:

  • Create a temporary containment plan: Put in place a plan to lessen the impact of the problem until a permanent solution can be found.
  • Identify the root cause: To identify the underlying causes of the problem, use root cause analysis techniques such as Fishbone diagrams and Pareto charts.
  • Create and test long-term corrective actions: Create and test a long-term solution to eliminate the root cause of the problem.

The A3 problem-solving procedure consists of the following steps:

  • Determine the issue: Define the issue clearly, including its impact on the customer.
  • Perform root cause analysis: Identify the underlying causes of the problem using root cause analysis techniques.
  • Create and implement a solution: Create and implement a solution that addresses the problem’s root cause.
  • Monitor and improve the solution: Keep an eye on the solution’s effectiveness and make any necessary changes.

To begin, ask yourself some clarifying questions:

  • What exactly is the issue?
  • What are the problem’s symptoms or consequences?
  • Who or what is impacted by the issue?
  • When and where does the issue arise?

Answering these questions will assist you in determining the scope of the problem. However, simply describing the problem is not always sufficient; you must also identify the root cause. The root cause is the underlying cause of the problem and is usually the key to resolving it permanently.

Try asking “why” questions to find the root cause:

  • What causes the problem?
  • Why does it continue?
  • Why does it have the effects that it does?

By repeatedly asking “ why ,” you’ll eventually get to the bottom of the problem. This is an important step in the problem-solving process because it ensures that you’re dealing with the root cause rather than just the symptoms.

Once you have a firm grasp on the issue, it is time to divide it into smaller, more manageable chunks. This makes tackling the problem easier and reduces the risk of becoming overwhelmed. For example, if you’re attempting to solve a complex business problem, you might divide it into smaller components like market research, product development, and sales strategies.

To summarise step 1, defining the problem is an important first step in effective problem-solving. You will be able to identify the root cause and break it down into manageable parts if you take the time to thoroughly understand the problem. This will prepare you for the next step in the problem-solving process, which is gathering information and brainstorming ideas.

Step 2 – Gather Information and Brainstorm Ideas

Gathering information and brainstorming ideas is the next step in effective problem solving. This entails researching the problem and relevant information, collaborating with others, and coming up with a variety of potential solutions. This increases your chances of finding the best solution to the problem.

Begin by researching the problem and relevant information. This could include reading articles, conducting surveys, or consulting with experts. The goal is to collect as much information as possible in order to better understand the problem and possible solutions.

Next, work with others to gather a variety of perspectives. Brainstorming with others can be an excellent way to come up with new and creative ideas. Encourage everyone to share their thoughts and ideas when working in a group, and make an effort to actively listen to what others have to say. Be open to new and unconventional ideas and resist the urge to dismiss them too quickly.

Finally, use brainstorming to generate a wide range of potential solutions. This is the place where you can let your imagination run wild. At this stage, don’t worry about the feasibility or practicality of the solutions; instead, focus on generating as many ideas as possible. Write down everything that comes to mind, no matter how ridiculous or unusual it may appear. This can be done individually or in groups.

Once you’ve compiled a list of potential solutions, it’s time to assess them and select the best one. This is the next step in the problem-solving process, which we’ll go over in greater detail in the following section.

For example, a quick and easy solution may not be the most effective in the long run, whereas a more complex and time-consuming solution may be more effective in solving the problem in the long run.

Consider each solution’s feasibility and practicability. Consider the following:

  • Can the solution be implemented within the available resources, time, and budget?
  • What are the possible barriers to implementing the solution?
  • Is the solution feasible in today’s political, economic, and social environment?

You’ll be able to tell which solutions are likely to succeed and which aren’t by assessing their feasibility and practicability.

Finally, choose the solution that is most likely to effectively solve the problem. This solution should be based on the criteria you’ve established, such as the advantages and disadvantages of each solution, their feasibility and practicability, and your overall goals.

It is critical to remember that there is no one-size-fits-all solution to problems. What is effective for one person or situation may not be effective for another. This is why it is critical to consider a wide range of solutions and evaluate each one based on its ability to effectively solve the problem.

Step 4 – Implement and Monitor the Solution

When you’ve decided on the best solution, it’s time to put it into action. The fourth and final step in effective problem solving is to put the solution into action, monitor its progress, and make any necessary adjustments.

To begin, implement the solution. This may entail delegating tasks, developing a strategy, and allocating resources. Ascertain that everyone involved understands their role and responsibilities in the solution’s implementation.

Next, keep an eye on the solution’s progress. This may entail scheduling regular check-ins, tracking metrics, and soliciting feedback from others. You will be able to identify any potential roadblocks and make any necessary adjustments in a timely manner if you monitor the progress of the solution.

Finally, make any necessary modifications to the solution. This could entail changing the solution, altering the plan of action, or delegating different tasks. Be willing to make changes if they will improve the solution or help it solve the problem more effectively.

It’s important to remember that problem solving is an iterative process, and there may be times when you need to start from scratch. This is especially true if the initial solution does not effectively solve the problem. In these situations, it’s critical to be adaptable and flexible and to keep trying new solutions until you find the one that works best.

Effective problem solving is all about using the right process and following a plan tailored to the issue at hand. Recognizing your team or organization has an issue isn’t enough to come up with effective problem solving strategies. 

To truly understand a problem and develop appropriate solutions, you will want to follow a solid process, follow the necessary problem solving steps, and bring all of your problem solving skills to the table.  

We’ll first guide you through the seven step problem solving process you and your team can use to effectively solve complex business challenges. We’ll also look at what problem solving strategies you can employ with your team when looking for a way to approach the process. We’ll then discuss the problem solving skills you need to be more effective at solving problems, complete with an activity from the SessionLab library you can use to develop that skill in your team.

Solving problems is like baking a cake. You can go straight into the kitchen without a recipe or the right ingredients and do your best, but the end result is unlikely to be very tasty!

Using a process to bake a cake allows you to use the best ingredients without waste, collect the right tools, account for allergies, decide whether it is a birthday or wedding cake, and then bake efficiently and on time. The result is a better cake that is fit for purpose, tastes better and has created less mess in the kitchen. Also, it should have chocolate sprinkles. Having a step by step process to solve organizational problems allows you to go through each stage methodically and ensure you are trying to solve the right problems and select the most appropriate, effective solutions.

What are the problem solving steps I need to follow? 

All problem solving processes go through a number of steps in order to move from identifying a problem to resolving it.

Depending on your problem solving model and who you ask, there can be anything between four and nine problem solving steps you should follow in order to find the right solution. Whatever framework you and your group use, there are some key items that should be addressed in order to have an effective process.

We’ve looked at problem solving processes from sources such as the American Society for Quality and their four step approach , and Mediate ‘s six step process. By reflecting on those and our own problem solving processes, we’ve come up with a sequence of seven problem solving steps we feel best covers everything you need in order to effectively solve problems.

1. Problem identification 

The first stage of any problem solving process is to identify the problem or problems you might want to solve. Effective problem solving strategies always begin by allowing a group scope to articulate what they believe the problem to be and then coming to some consensus over which problem they approach first. Problem solving activities used at this stage often have a focus on creating frank, open discussion so that potential problems can be brought to the surface.

2. Problem analysis 

Though this step is not a million miles from problem identification, problem analysis deserves to be considered separately. It can often be an overlooked part of the process and is instrumental when it comes to developing effective solutions.

The process of problem analysis means ensuring that the problem you are seeking to solve is the right problem . As part of this stage, you may look deeper and try to find the root cause of a specific problem at a team or organizational level.

Remember that problem solving strategies should not only be focused on putting out fires in the short term but developing long term solutions that deal with the root cause of organizational challenges. 

Whatever your approach, analyzing a problem is crucial in being able to select an appropriate solution and the problem solving skills deployed in this stage are beneficial for the rest of the process and ensuring the solutions you create are fit for purpose.

3. Solution generation

Once your group has nailed down the particulars of the problem you wish to solve, you want to encourage a free flow of ideas connecting to solving that problem. This can take the form of problem solving games that encourage creative thinking or problem solving activities designed to produce working prototypes of possible solutions. 

The key to ensuring the success of this stage of the problem solving process is to encourage quick, creative thinking and create an open space where all ideas are considered. The best solutions can come from unlikely places and by using problem solving techniques that celebrate invention, you might come up with solution gold. 

4. Solution development

No solution is likely to be perfect right out of the gate. It’s important to discuss and develop the solutions your group has come up with over the course of following the previous problem solving steps in order to arrive at the best possible solution. Problem solving games used in this stage involve lots of critical thinking, measuring potential effort and impact, and looking at possible solutions analytically. 

During this stage, you will often ask your team to iterate and improve upon your frontrunning solutions and develop them further. Remember that problem solving strategies always benefit from a multitude of voices and opinions, and not to let ego get involved when it comes to choosing which solutions to develop and take further.

Finding the best solution is the goal of all problem solving workshops and here is the place to ensure that your solution is well thought out, sufficiently robust and fit for purpose. 

5. Decision making 

Nearly there! Once your group has reached consensus and selected a solution that applies to the problem at hand you have some decisions to make. You will want to work on allocating ownership of the project, figure out who will do what, how the success of the solution will be measured and decide the next course of action.

The decision making stage is a part of the problem solving process that can get missed or taken as for granted. Fail to properly allocate roles and plan out how a solution will actually be implemented and it less likely to be successful in solving the problem.

Have clear accountabilities, actions, timeframes, and follow-ups. Make these decisions and set clear next-steps in the problem solving workshop so that everyone is aligned and you can move forward effectively as a group. 

Ensuring that you plan for the roll-out of a solution is one of the most important problem solving steps. Without adequate planning or oversight, it can prove impossible to measure success or iterate further if the problem was not solved. 

6. Solution implementation 

This is what we were waiting for! All problem solving strategies have the end goal of implementing a solution and solving a problem in mind. 

Remember that in order for any solution to be successful, you need to help your group through all of the previous problem solving steps thoughtfully. Only then can you ensure that you are solving the right problem but also that you have developed the correct solution and can then successfully implement and measure the impact of that solution.

Project management and communication skills are key here – your solution may need to adjust when out in the wild or you might discover new challenges along the way.

7. Solution evaluation 

So you and your team developed a great solution to a problem and have a gut feeling its been solved. Work done, right? Wrong. All problem solving strategies benefit from evaluation, consideration, and feedback. You might find that the solution does not work for everyone, might create new problems, or is potentially so successful that you will want to roll it out to larger teams or as part of other initiatives. 

None of that is possible without taking the time to evaluate the success of the solution you developed in your problem solving model and adjust if necessary.

Remember that the problem solving process is often iterative and it can be common to not solve complex issues on the first try. Even when this is the case, you and your team will have generated learning that will be important for future problem solving workshops or in other parts of the organization. 

It’s worth underlining how important record keeping is throughout the problem solving process. If a solution didn’t work, you need to have the data and records to see why that was the case. If you go back to the drawing board, notes from the previous workshop can help save time. Data and insight is invaluable at every stage of the problem solving process and this one is no different.

Problem solving strategies are methods of approaching and facilitating the process of problem-solving with a set of techniques , actions, and processes. Different strategies are more effective if you are trying to solve broad problems such as achieving higher growth versus more focused problems like, how do we improve our customer onboarding process?

Broadly, the problem solving steps outlined above should be included in any problem solving strategy though choosing where to focus your time and what approaches should be taken is where they begin to differ. You might find that some strategies ask for the problem identification to be done prior to the session or that everything happens in the course of a one day workshop.

The key similarity is that all good problem solving strategies are structured and designed. Four hours of open discussion is never going to be as productive as a four-hour workshop designed to lead a group through a problem solving process.

Good problem solving strategies are tailored to the team, organization and problem you will be attempting to solve. Here are some example problem solving strategies you can learn from or use to get started.

Use a workshop to lead a team through a group process

Often, the first step to solving problems or organizational challenges is bringing a group together effectively. Most teams have the tools, knowledge, and expertise necessary to solve their challenges – they just need some guidance in how to use leverage those skills and a structure and format that allows people to focus their energies.

Facilitated workshops are one of the most effective ways of solving problems of any scale. By designing and planning your workshop carefully, you can tailor the approach and scope to best fit the needs of your team and organization.

Workshops are an effective strategy for solving problems. By using tried and test facilitation techniques and methods, you can design and deliver a workshop that is perfectly suited to the unique variables of your organization. Run a design sprint

Great for:

By using design thinking principles and methods, a design sprint is a great way of identifying, prioritizing and prototyping solutions to long term challenges that can help solve major organizational problems with quick action and measurable results.

Some familiarity with design thinking is useful, though not integral, and this strategy can really help a team align if there is some discussion around which problems should be approached first. 

The stage-based structure of the design sprint is also very useful for teams new to design thinking.  The inspiration phase, where you look to competitors that have solved your problem, and the rapid prototyping and testing phases are great for introducing new concepts that will benefit a team in all their future work. 

It can be common for teams to look inward for solutions and so looking to the market for solutions you can iterate on can be very productive. Instilling an agile prototyping and testing mindset can also be great when helping teams move forwards – generating and testing solutions quickly can help save time in the long run and is also pretty exciting!

Break problems down into smaller issues

Organizational challenges and problems are often complicated and large scale in nature. Sometimes, trying to resolve such an issue in one swoop is simply unachievable or overwhelming. Try breaking down such problems into smaller issues that you can work on step by step. You may not be able to solve the problem of churning customers off the bat, but you can work with your team to identify smaller effort but high impact elements and work on those first.

This problem solving strategy can help a team generate momentum, prioritize and get some easy wins. It’s also a great strategy to employ with teams who are just beginning to learn how to approach the problem solving process. Use guiding frameworks or try new methodologies

Some problems are best solved by introducing a major shift in perspective or by using new methodologies that encourage your team to think differently.

Remember that play and creativity are great tools for achieving change and whatever the challenge, engaging your participants can be very effective where other strategies may have failed.

LEGO Serious Play

LEGO Serious Play is a problem solving methodology designed to get participants thinking differently by using 3D models and kinesthetic learning styles. By physically building LEGO models based on questions and exercises, participants are encouraged to think outside of the box and create their own responses. 

Collaborate LEGO Serious Play exercises are also used to encourage communication and build problem solving skills in a group. By using this problem solving process, you can often help different kinds of learners and personality types contribute and unblock organizational problems with creative thinking. 

Problem solving strategies like LEGO Serious Play are super effective at helping a team solve more skills-based problems such as communication between teams or a lack of creative thinking. Some problems are not suited to LEGO Serious Play and require a different problem solving strategy.

Card Decks and Method Kits

  • New facilitators or non-facilitators

  • Engaging those with varied learning styles

Card decks and method kids are great tools for those new to facilitation or for whom facilitation is not the primary role. Card decks such as the emotional culture deck can be used for complete workshops and in many cases, can be used right out of the box. Source external advice

Looking to peers, experts and external facilitators can be a great way of approaching the problem solving process. Your team may not have the necessary expertise, insights of experience to tackle some issues, or you might simply benefit from a fresh perspective. Some problems may require bringing together an entire team, and coaching managers or team members individually might be the right approach. Remember that not all problems are best resolved in the same manner.

If you’re a solo entrepreneur, peer groups, coaches and mentors can also be invaluable at not only solving specific business problems, but in providing a support network for resolving future challenges. One great approach is to join a Mastermind Group and link up with like-minded individuals and all grow together. Remember that however you approach the sourcing of external advice, do so thoughtfully, respectfully and honestly. Reciprocate where you can and prepare to be surprised by just how kind and helpful your peers can be!

Problem solving in large organizations with lots of skilled team members is one thing, but how about if you work for yourself or in a very small team without the capacity to get the most from a design sprint or LEGO Serious Play session? 

A mastermind group – sometimes known as a peer advisory board – is where a group of people come together to support one another in their own goals, challenges, and businesses. Each participant comes to the group with their own purpose and the other members of the group will help them create solutions, brainstorm ideas, and support one another. 

Mastermind groups are very effective in creating an energized, supportive atmosphere that can deliver meaningful results. Learning from peers from outside of your organization or industry can really help unlock new ways of thinking and drive growth. Access to the experience and skills of your peers can be invaluable in helping fill the gaps in your own ability, particularly in young companies.

A mastermind group is a great solution for solo entrepreneurs, small teams, or for organizations that feel that external expertise or fresh perspectives will be beneficial for them. It is worth noting that Mastermind groups are often only as good as the participants and what they can bring to the group. Participants need to be committed, engaged and understand how to work in this context. 

Coaching and mentoring

  • Focused learning and development
  • Filling skills gaps
  • Working on a range of challenges over time

Receiving advice from a business coach or building a mentor/mentee relationship can be an effective way of resolving certain challenges. The one-to-one format of most coaching and mentor relationships can really help solve the challenges those individuals are having and benefit the organization as a result.

A great mentor can be invaluable when it comes to spotting potential problems before they arise and coming to understand a mentee very well has a host of other business benefits. You might run an internal mentorship program to help develop your team’s problem solving skills and strategies or as part of a large learning and development program. External coaches can also be an important part of your problem solving strategy, filling skills gaps for your management team or helping with specific business issues. 

Now we’ve explored the problem solving process and the steps you will want to go through in order to have an effective session, let’s look at the skills you and your team need to be more effective problem solvers.

Problem solving skills are highly sought after, whatever industry or team you work in. Organizations are keen to employ people who are able to approach problems thoughtfully and find strong, realistic solutions. Whether you are a facilitator , a team leader or a developer, being an effective problem solver is a skill you’ll want to develop.

Problem solving skills form a whole suite of techniques and approaches that an individual uses to not only identify problems but to discuss them productively before then developing appropriate solutions.

Active listening

Active listening is one of the most important skills anyone who works with people can possess. In short, active listening is a technique used to not only better understand what is being said by an individual, but also to be more aware of the underlying message the speaker is trying to convey. When it comes to problem solving, active listening is integral for understanding the position of every participant and to clarify the challenges, ideas and solutions they bring to the table.

Some active listening skills include:

  • Paying complete attention to the speaker.
  • Removing distractions.
  • Avoid interruption.
  • Taking the time to fully understand before preparing a rebuttal.
  • Responding respectfully and appropriately.
  • Demonstrate attentiveness and positivity with an open posture, making eye contact with the speaker, smiling and nodding if appropriate. Show that you are listening and encourage them to continue.
  • Be aware of and respectful of feelings. Judge the situation and respond appropriately. You can disagree without being disrespectful.   
  • Observe body language. 
  • Paraphrase what was said in your own words, either mentally or verbally.
  • Remain neutral. 
  • Reflect and take a moment before responding.
  • Ask deeper questions based on what is said and clarify points where necessary.

It’s an excellent introduction to active listening but can also be used with groups that are already familiar with it. Analytical skills

All problem solving models require strong analytical skills, particularly during the beginning of the process and when it comes to analyzing how solutions have performed.

Analytical skills are primarily focused on performing an effective analysis by collecting, studying and parsing data related to a problem or opportunity. 

It often involves spotting patterns, being able to see things from different perspectives and using observable facts and data to make suggestions or produce insight. 

Analytical skills are also important at every stage of the problem solving process and by having these skills, you can ensure that any ideas or solutions you create or backed up analytically and have been sufficiently thought out.

Nine Whys   #innovation   #issue analysis   #liberating structures   With breathtaking simplicity, you can rapidly clarify for individuals and a group what is essentially important in their work. You can quickly reveal when a compelling purpose is missing in a gathering and avoid moving forward without clarity. When a group discovers an unambiguous shared purpose, more freedom and more responsibility are unleashed. You have laid the foundation for spreading and scaling innovations with fidelity.

Collaboration

Trying to solve problems on your own is difficult. Being able to collaborate effectively, with a free exchange of ideas, to delegate and be a productive member of a team is hugely important to all problem solving strategies.

Remember that whatever your role, collaboration is integral, and in a problem solving process, you are all working together to find the best solution for everyone.

Communication  

Being an effective communicator means being empathetic, clear and succinct, asking the right questions, and demonstrating active listening skills throughout any discussion or meeting. 

In a problem solving setting, you need to communicate well in order to progress through each stage of the process effectively. As a team leader, it may also fall to you to facilitate communication between parties who may not see eye to eye. Effective communication also means helping others to express themselves and be heard in a group.

The game creates a massive amount of energy with lots of smiles, laughs, and sometimes even a teardrop or two.

Creative problem solving skills can be some of the best tools in your arsenal. Thinking creatively, being able to generate lots of ideas and come up with out of the box solutions is useful at every step of the process. 

The kinds of problems you will likely discuss in a problem solving workshop are often difficult to solve, and by approaching things in a fresh, creative manner, you can often create more innovative solutions.

Having practical creative skills is also a boon when it comes to problem solving. If you can help create quality design sketches and prototypes in record time, it can help bring a team to alignment more quickly or provide a base for further iteration.

Critical thinking

Critical thinking is one of the fundamental problem solving skills you’ll want to develop when working on developing solutions. Critical thinking is the ability to analyze, rationalize and evaluate while being aware of personal bias, outlying factors and remaining open-minded.

Defining and analyzing problems without deploying critical thinking skills can mean you and your team go down the wrong path. Developing solutions to complex issues requires critical thinking too – ensuring your team considers all possibilities and rationally evaluating them. 

Agreement-Certainty Matrix   #issue analysis   #liberating structures   #problem solving   You can help individuals or groups avoid the frequent mistake of trying to solve a problem with methods that are not adapted to the nature of their challenge. The combination of two questions makes it possible to easily sort challenges into four categories: simple, complicated, complex , and chaotic .  A problem is simple when it can be solved reliably with practices that are easy to duplicate.  It is complicated when experts are required to devise a sophisticated solution that will yield the desired results predictably.  A problem is complex when there are several valid ways to proceed but outcomes are not predictable in detail.  Chaotic is when the context is too turbulent to identify a path forward.  A loose analogy may be used to describe these differences: simple is like following a recipe, complicated like sending a rocket to the moon, complex like raising a child, and chaotic is like the game “Pin the Tail on the Donkey.”  The Liberating Structures Matching Matrix in Chapter 5 can be used as the first step to clarify the nature of a challenge and avoid the mismatches between problems and solutions that are frequently at the root of chronic, recurring problems.

Data analysis 

Though it shares lots of space with general analytical skills, data analysis skills are something you want to cultivate in their own right in order to be an effective problem solver.

Being good at data analysis doesn’t just mean being able to find insights from data, but also selecting the appropriate data for a given issue, interpreting it effectively and knowing how to model and present that data. Depending on the problem at hand, it might also include a working knowledge of specific data analysis tools and procedures. 

Having a solid grasp of data analysis techniques is useful if you’re leading a problem solving workshop but if you’re not an expert, don’t worry. Bring people into the group who has this skill set and help your team be more effective as a result.

Decision making

All problems need a solution and all solutions require that someone make the decision to implement them. Without strong decision making skills, teams can become bogged down in discussion and less effective as a result. 

Making decisions is a key part of the problem solving process. It’s important to remember that decision making is not restricted to the leadership team. Every staff member makes decisions every day and developing these skills ensures that your team is able to solve problems at any scale. Remember that making decisions does not mean leaping to the first solution but weighing up the options and coming to an informed, well thought out solution to any given problem that works for the whole team.

Here’s the most effective solution I’ve found: Replace all open, unstructured discussion with a clear process. What to use this exercise for: Anything which requires a group of people to make decisions, solve problems or discuss challenges. Dependability

Most complex organizational problems require multiple people to be involved in delivering the solution. Ensuring that the team and organization can depend on you to take the necessary actions and communicate where necessary is key to ensuring problems are solved effectively.

Being dependable also means working to deadlines and to brief. It is often a matter of creating trust in a team so that everyone can depend on one another to complete the agreed actions in the agreed time frame so that the team can move forward together. Being undependable can create problems of friction and can limit the effectiveness of your solutions so be sure to bear this in mind throughout a project. 

Team Purpose & Culture   #team   #hyperisland   #culture   #remote-friendly   This is an essential process designed to help teams define their purpose (why they exist) and their culture (how they work together to achieve that purpose). Defining these two things will help any team to be more focused and aligned. With support of tangible examples from other companies, the team members work as individuals and a group to codify the way they work together. Emotional intelligence

Emotional intelligence is an important skill for any successful team member, whether communicating internally or with clients or users. In the problem solving process, emotional intelligence means being attuned to how people are feeling and thinking, communicating effectively and being self-aware of what you bring to a room. 

There are often differences of opinion when working through problem solving processes, and it can be easy to let things become impassioned or combative. Facilitation

As we’ve clarified in our facilitation skills post, facilitation is the art of leading people through processes towards agreed-upon objectives in a manner that encourages participation, ownership, and creativity by all those involved. While facilitation is a set of interrelated skills in itself, the broad definition of facilitation can be invaluable when it comes to problem solving. Leading a team through a problem solving process is made more effective if you improve and utilize facilitation skills – whether you’re a manager, team leader or external stakeholder.

Flexibility 

Being flexible is a vital skill when it comes to problem solving. This does not mean immediately bowing to pressure or changing your opinion quickly: instead, being flexible is all about seeing things from new perspectives, receiving new information and factoring it into your thought process.

Flexibility is also important when it comes to rolling out solutions. It might be that other organizational projects have greater priority or require the same resources as your chosen solution. Being flexible means understanding needs and challenges across the team and being open to shifting or arranging your own schedule as necessary. Again, this does not mean immediately making way for other projects. It’s about articulating your own needs, understanding the needs of others and being able to come to a meaningful compromise.

To be creative, you should approach the problem (or the opportunity) from different points of view. You should leave a thought hanging in mid-air and move to another. This skipping around prevents premature closure and lets your brain incubate one line of thought while you consciously pursue another.

Working in any group can lead to unconscious elements of groupthink or situations in which you may not wish to be entirely honest. Disagreeing with the opinions of the executive team or wishing to save the feelings of a coworker can be tricky to navigate, but being honest is absolutely vital when to comes to developing effective solutions and ensuring your voice is heard. 

Remember that being honest does not mean being brutally candid. You can deliver your honest feedback and opinions thoughtfully and without creating friction by using other skills such as emotional intelligence.

It’s done in an intuitive and rapid way to encourage participants to follow their intuitive feeling rather than over-thinking and finding the “correct” values. It is a good exercise to use to initiate reflection and dialogue around personal values.

Initiative 

The problem solving process is multi-faceted and requires different approaches at certain points of the process. Taking initiative to bring problems to the attention of the team, collect data or lead the solution creating process is always valuable. You might even roadtest your own small scale solutions or brainstorm before a session. Taking initiative is particularly effective if you have good deal of knowledge in that area or have ownership of a particular project and want to get things kickstarted.

That said, be sure to remember to honor the process and work in service of the team. If you are asked to own one part of the problem solving process and you don’t complete that task because your initiative leads you to work on something else, that’s not an effective method of solving business challenges.

15% Solutions   #action   #liberating structures   #remote-friendly   You can reveal the actions, however small, that everyone can do immediately. At a minimum, these will create momentum, and that may make a BIG difference.  15% Solutions show that there is no reason to wait around, feel powerless, or fearful. They help people pick it up a level. They get individuals and the group to focus on what is within their discretion instead of what they cannot change.  With a very simple question, you can flip the conversation to what can be done and find solutions to big problems that are often distributed widely in places not known in advance. Shifting a few grains of sand may trigger a landslide and change the whole landscape.

Impartiality

A particularly useful problem solving skill for product owners or managers is the ability to remain impartial throughout much of the process. In practice, this means treating all points of view and ideas brought forward in a meeting equally and ensuring that your own areas of interest or ownership are not favored over others. 

There may be a stage in the process where a decision maker has to weigh the cost and ROI of possible solutions against the company roadmap though even then, ensuring that the decision made is based on merit and not personal opinion.

Being a good leader means getting a team aligned, energized and focused around a common goal. In the problem solving process, strong leadership helps ensure that the process is efficient, that any conflicts are resolved and that a team is managed in the direction of success.

It’s common for managers or executives to assume this role in a problem solving workshop, though it’s important that the leader maintains impartiality and does not bulldoze the group in a particular direction. Remember that good leadership means working in service of the purpose and team and ensuring the workshop is a safe space for employees of any level to contribute. Prioritization

As organisations grow, the scale and variation of problems they face multiplies. Your team or is likely to face numerous challenges in different areas and so having the skills to analyze and prioritize becomes very important, particularly for those in leadership roles.

A thorough problem solving process is likely to deliver multiple solutions and you may have several different problems you wish to solve simultaneously. Prioritization is the ability to measure the importance, value, and effectiveness of those possible solutions and choose which to enact and in what order. The process of prioritization is integral in ensuring the biggest challenges are addressed with the most impactful solutions.

Categorizing ideas along these lines is a useful technique in decision making, as it obliges contributors to balance and evaluate suggested actions before committing to them.

Project management

Some problem solving skills are utilized in a workshop or ideation phases, while others come in useful when it comes to decision making. Overseeing an entire problem solving process and ensuring its success requires strong project management skills. 

While project management incorporates many of the other skills listed here, it is important to note the distinction of considering all of the factors of a project and managing them successfully. Being able to negotiate with stakeholders, manage tasks, time and people, consider costs and ROI, and tie everything together is massively helpful when going through the problem solving process. 

Record keeping

Working out meaningful solutions to organizational challenges is only one part of the process.  Thoughtfully documenting and keeping records of each problem solving step for future consultation is important in ensuring efficiency and meaningful change. 

For example, some problems may be lower priority than others but can be revisited in the future. If the team has ideated on solutions and found some are not up to the task, record those so you can rule them out and avoiding repeating work. Keeping records of the process also helps you improve and refine your problem solving model next time around!

Research skills

Conducting research to support both the identification of problems and the development of appropriate solutions is important for an effective process. Knowing where to go to collect research, how to conduct research efficiently, and identifying pieces of research are relevant are all things a good researcher can do well. 

In larger groups, not everyone has to demonstrate this ability in order for a problem solving workshop to be effective. That said, having people with research skills involved in the process, particularly if they have existing area knowledge, can help ensure the solutions that are developed with data that supports their intention. Remember that being able to deliver the results of research efficiently and in a way the team can easily understand is also important. The best data in the world is only as effective as how it is delivered and interpreted.

It also maps out their responses to their experiences. To be used when there is a solution (even in a conceptual stage) that can be analyzed.

Risk management

Managing risk is an often overlooked part of the problem solving process. Solutions are often developed with the intention of reducing exposure to risk or solving issues that create risk but sometimes, great solutions are more experimental in nature and as such, deploying them needs to be carefully considered. 

Managing risk means acknowledging that there may be risks associated with more out of the box solutions or trying new things, but that this must be measured against the possible benefits and other organizational factors. 

Be informed, get the right data and stakeholders in the room and you can appropriately factor risk into your decision making process.

One explanation might be the way the decision and options were presented.  This exercise, based on Kahneman and Tversky’s classic study , illustrates how the framing effect influences our judgement and our ability to make decisions . The participants are divided into two groups. Both groups are presented with the same problem and two alternative programs for solving them. The two programs both have the same consequences but are presented differently. The debriefing discussion examines how the framing of the program impacted the participant’s decision.

Share best practices

Remember that your team is an excellent source of skills, wisdom, and techniques and that you should all take advantage of one another where possible. Best practices that one team has for solving problems, conducting research or making decisions should be shared across the organization. If you have in-house staff that have done active listening training or are data analysis pros, have them lead a training session. 

Your team is one of your best resources. Create space and internal processes for the sharing of skills so that you can all grow together. 

Ask for help and attend training

Once you’ve figured out you have a skills gap, the next step is to take action to fill that skills gap. That might be by asking your superior for training or coaching, or liaising with team members with that skill set. You might even attend specialized training for certain skills – active listening or critical thinking, for example, are business-critical skills that are regularly offered as part of a training scheme.

Whatever method you choose, remember that taking action of some description is necessary for growth. Whether that means practicing, getting help, attending training or doing some background reading, taking active steps to improve your skills is the way to go.

Learn a process 

Problem solving can be complicated, particularly when attempting to solve large problems for the first time. Using a problem solving process helps give structure to your problem solving efforts and focus on creating outcomes, rather than worrying about the format. 

Tools such as the seven-step problem solving process above are effective because not only do they feature steps that will help a team solve problems, they also develop skills along the way. Each step asks for people to engage with the process using different skills and in doing so, helps the team learn and grow together. Using a tried and tested process and really help ease the learning curve for both those leading such a process, as well as those undergoing the purpose.

Effective teams make decisions about where they should and shouldn’t expend additional effort. By using a problem solving process, you can focus on the things that matter, rather than stumbling towards a solution haphazardly. 

Create a feedback loop

Some skills gaps are more obvious than others. It’s possible that your perception of your active listening skills differs from those of your colleagues. 

It’s valuable to create a system where team members can provide feedback in an ordered and friendly manner so they can all learn from one another. Only by identifying areas of improvement can you then work to improve them. 

Remember that feedback systems require oversight and consideration so that they don’t turn into a place to complain about colleagues. Design the system intelligently so that you encourage the creation of learning opportunities, rather than encouraging people to list their pet peeves.

While practice might not make perfect, it does make the problem solving process easier. If you are having trouble with critical thinking, don’t shy away from doing it. Get involved where you can and stretch those muscles as regularly as possible. 

Problem solving skills come more naturally to some than to others and that’s okay. Take opportunities to get involved and see where you can practice your skills in situations outside of a workshop context. Try collaborating in other circumstances at work or conduct data analysis on your own projects. You can often develop those skills you need for problem solving simply by doing them. Get involved!

There is no single approach to improving problem solving skills, but by using the techniques employed by others you can learn from their example and develop processes that have seen proven results. 

Try new ways of thinking and change your mindset

Using tried and tested exercises that you know well can help deliver results, but you do run the risk of missing out on the learning opportunities offered by new approaches. As with the problem solving process, changing your mindset can remove blockages and be used to develop your problem solving skills.

Most teams have members with mixed skill sets and specialties. Mix people from different teams and share skills and different points of view. Teach your customer support team how to use design thinking methods or help your developers with conflict resolution techniques. Try switching perspectives with facilitation techniques like Flip It! or by using new problem solving methodologies or models. Give design thinking, liberating structures or lego serious play a try if you want to try a new approach. You will find that framing problems in new ways and using existing skills in new contexts can be hugely useful for personal development and improving your skillset. Encountering business challenges and needing to find appropriate solutions is not unique to your organization. Lots of very smart people have developed methods, theories and approaches to help develop problem solving skills and create effective solutions. Learn from them!

Books like The Art of Thinking Clearly , Think Smarter, or Thinking Fast, Thinking Slow are great places to start, though it’s also worth looking at blogs related to organizations facing similar problems to yours, or browsing for success stories. Seeing how Dropbox massively increased growth and working backward can help you see the skills or approach you might be lacking to solve that same problem. Learning from others by reading their stories or approaches can be time-consuming but ultimately rewarding.

A tired, distracted mind is not in the best position to learn new skills. It can be tempted to burn the candle at both ends and develop problem solving skills outside of work. Absolutely use your time effectively and take opportunities for self-improvement, though remember that rest is hugely important and that without letting your brain rest, you cannot be at your most effective. 

Creating distance between yourself and the problem you might be facing can also be useful. By letting an idea sit, you can find that a better one presents itself or you can develop it further. Take regular breaks when working and create a space for downtime. Remember that working smarter is preferable to working harder and that self-care is important for any effective learning or improvement process.

What Is Creative Problem-Solving?

Encountering problems with no clear cause can be frustrating. This occurs when there’s disagreement around a defined problem or research yields unclear results. In such situations, creative problem-solving helps develop solutions, despite a lack of clarity.

While creative problem-solving is less structured than other forms of innovation, it encourages exploring open-ended ideas and shifting perspectives—thereby fostering innovation and easier adaptation in the workplace. It also works best when paired with other innovation-based processes, such as design thinking .

Creative Problem-Solving and Design Thinking

Design thinking is a solutions-based mentality that encourages innovation and problem-solving. It’s guided by an iterative process that Harvard Business School Dean Srikant Datar outlines in four stages in the online course Design Thinking and Innovation :

The four stages of design thinking: clarify, ideate, develop, and implement

  • Clarify: This stage involves researching a problem through empathic observation and insights.
  • Ideate: This stage focuses on generating ideas and asking open-ended questions based on observations made during the clarification stage.
  • Develop: The development stage involves exploring possible solutions based on the ideas you generate. Experimentation and prototyping are both encouraged.
  • Implement: The final stage is a culmination of the previous three. It involves finalizing a solution’s development and communicating its value to stakeholders.

Although user research is an essential first step in the design thinking process, there are times when it can’t identify a problem’s root cause. Creative problem-solving addresses this challenge by promoting the development of new perspectives.

8 Creative Problem-Solving Tips

1. empathize with your audience.

A fundamental practice of design thinking’s clarify stage is empathy. Understanding your target audience can help you find creative and relevant solutions for their pain points through observing them and asking questions.

Practice empathy by paying attention to others’ needs and avoiding personal comparisons. The more you understand your audience, the more effective your solutions will be.

2. Reframe Problems as Questions

If a problem is difficult to define, reframe it as a question rather than a statement. For example, instead of saying, "The problem is," try framing around a question like, "How might we?" Think creatively by shifting your focus from the problem to potential solutions.

Consider this hypothetical case study: You’re the owner of a local coffee shop trying to fill your tip jar. Approaching the situation with a problem-focused mindset frames this as: "We need to find a way to get customers to tip more." If you reframe this as a question, however, you can explore: "How might we make it easier for customers to tip?" When you shift your focus from the shop to the customer, you empathize with your audience. You can take this train of thought one step further and consider questions such as: "How might we provide a tipping method for customers who don't carry cash?"

Whether you work at a coffee shop, a startup, or a Fortune 500 company, reframing can help surface creative solutions to problems that are difficult to define.

3. Defer Judgment of Ideas

If you encounter an idea that seems outlandish or unreasonable, a natural response would be to reject it. This instant judgment impedes creativity. Even if ideas seem implausible, they can play a huge part in ideation. It's important to permit the exploration of original ideas.

While judgment can be perceived as negative, it’s crucial to avoid accepting ideas too quickly. If you love an idea, don’t immediately pursue it. Give equal consideration to each proposal and build on different concepts instead of acting on them immediately.

4. Overcome Cognitive Fixedness

Cognitive fixedness is a state of mind that prevents you from recognizing a situation’s alternative solutions or interpretations instead of considering every situation through the lens of past experiences.

Although it's efficient in the short-term, cognitive fixedness interferes with creative thinking because it prevents you from approaching situations unbiased. It's important to be aware of this tendency so you can avoid it.

5. Balance Divergent and Convergent Thinking

One of the key principles of creative problem-solving is the balance of divergent and convergent thinking. Divergent thinking is the process of brainstorming multiple ideas without limitation; open-ended creativity is encouraged. It’s an effective tool for generating ideas, but not every idea can be explored. Divergent thinking eventually needs to be grounded in reality.

Convergent thinking, on the other hand, is the process of narrowing ideas down into a few options. While converging ideas too quickly stifles creativity, it’s an important step that bridges the gap between ideation and development. It's important to strike a healthy balance between both to allow for the ideation and exploration of creative ideas.

6. Use Creative Tools

Using creative tools is another way to foster innovation. Without a clear cause for a problem, such tools can help you avoid cognitive fixedness and abrupt decision-making. Here are several examples:

Problem Stories

Creating a problem story requires identifying undesired phenomena (UDP) and taking note of events that precede and result from them. The goal is to reframe the situations to visualize their cause and effect.

To start, identify a UDP. Then, discover what events led to it. Observe and ask questions of your consumer base to determine the UDP’s cause.

Next, identify why the UDP is a problem. What effect does the UDP have that necessitates changing the status quo? It's helpful to visualize each event in boxes adjacent to one another when answering such questions.

The problem story can be extended in either direction, as long as there are additional cause-and-effect relationships. Once complete, focus on breaking the chains connecting two subsequent events by disrupting the cause-and-effect relationship between them.

Alternate Worlds

The alternate worlds tool encourages you to consider how people from different backgrounds would approach similar situations. For instance, how would someone in hospitality versus manufacturing approach the same problem? This tool isn't intended to instantly solve problems but, rather, to encourage idea generation and creativity.

7. Use Positive Language

It's vital to maintain a positive mindset when problem-solving and avoid negative words that interfere with creativity. Positive language prevents quick judgments and overcomes cognitive fixedness. Instead of "no, but," use words like "yes, and."

Positive language makes others feel heard and valued rather than shut down. This practice doesn’t necessitate agreeing with every idea but instead approaching each from a positive perspective.

Using “yes, and” as a tool for further idea exploration is also effective. If someone presents an idea, build upon it using “yes, and.” What additional features could improve it? How could it benefit consumers beyond its intended purpose?

While it may not seem essential, this small adjustment can make a big difference in encouraging creativity.

8. Practice Design Thinking

Practicing design thinking can make you a more creative problem-solver. While commonly associated with the workplace, adopting a design thinking mentality can also improve your everyday life. Here are several ways you can practice design thinking:

  • Learn from others: There are many examples of design thinking in business . Review case studies to learn from others’ successes, research problems companies haven't addressed, and consider alternative solutions using the design thinking process.
  • Approach everyday problems with a design thinking mentality: One of the best ways to practice design thinking is to apply it to your daily life. Approach everyday problems using design thinking’s four-stage framework to uncover what solutions it yields.

Problem-solving is a mental process that involves discovering, analyzing, and solving problems. The ultimate goal of problem-solving is to overcome obstacles and find a solution that best resolves the issue.

The best strategy for solving a problem depends largely on the unique situation. In some cases, people are better off learning everything they can about the issue and then using factual knowledge to come up with a solution. In other instances, creativity and insight are the best options.

It is not necessary to follow problem-solving steps sequentially, It is common to skip steps or even go back through steps multiple times until the desired solution is reached.

In order to correctly solve a problem, it is often important to follow a series of steps. Researchers sometimes refer to this as the problem-solving cycle. While this cycle is portrayed sequentially, people rarely follow a rigid series of steps to find a solution.

The following steps include developing strategies and organizing knowledge.

1. Identifying the Problem

While it may seem like an obvious step, identifying the problem is not always as simple as it sounds. In some cases, people might mistakenly identify the wrong source of a problem, which will make attempts to solve it inefficient or even useless.

Some strategies that you might use to figure out the source of a problem include :

  • Asking questions about the problem
  • Breaking the problem down into smaller pieces
  • Looking at the problem from different perspectives
  • Conducting research to figure out what relationships exist between different variables

2. Defining the Problem

After the problem has been identified, it is important to fully define the problem so that it can be solved. You can define a problem by operationally defining each aspect of the problem and setting goals for what aspects of the problem you will address

At this point, you should focus on figuring out which aspects of the problems are facts and which are opinions. State the problem clearly and identify the scope of the solution.

3. Forming a Strategy

After the problem has been identified, it is time to start brainstorming potential solutions. This step usually involves generating as many ideas as possible without judging their quality. Once several possibilities have been generated, they can be evaluated and narrowed down.

The next step is to develop a strategy to solve the problem. The approach used will vary depending upon the situation and the individual's unique preferences. Common problem-solving strategies include heuristics and algorithms.

  • Heuristics are mental shortcuts that are often based on solutions that have worked in the past. They can work well if the problem is similar to something you have encountered before and are often the best choice if you need a fast solution.
  • Algorithms are step-by-step strategies that are guaranteed to produce a correct result. While this approach is great for accuracy, it can also consume time and resources.

Heuristics are often best used when time is of the essence, while algorithms are a better choice when a decision needs to be as accurate as possible.

4. Organizing Information

Before coming up with a solution, you need to first organize the available information. What do you know about the problem? What do you not know? The more information that is available the better prepared you will be to come up with an accurate solution.

When approaching a problem, it is important to make sure that you have all the data you need. Making a decision without adequate information can lead to biased or inaccurate results.

5. Allocating Resources

Of course, we don't always have unlimited money, time, and other resources to solve a problem. Before you begin to solve a problem, you need to determine how high priority it is.

If it is an important problem, it is probably worth allocating more resources to solving it. If, however, it is a fairly unimportant problem, then you do not want to spend too much of your available resources on coming up with a solution.

At this stage, it is important to consider all of the factors that might affect the problem at hand. This includes looking at the available resources, deadlines that need to be met, and any possible risks involved in each solution. After careful evaluation, a decision can be made about which solution to pursue.

6. Monitoring Progress

After selecting a problem-solving strategy, it is time to put the plan into action and see if it works. This step might involve trying out different solutions to see which one is the most effective.

It is also important to monitor the situation after implementing a solution to ensure that the problem has been solved and that no new problems have arisen as a result of the proposed solution.

Effective problem-solvers tend to monitor their progress as they work towards a solution. If they are not making good progress toward reaching their goal, they will reevaluate their approach or look for new strategies .

7. Evaluating the Results

After a solution has been reached, it is important to evaluate the results to determine if it is the best possible solution to the problem. This evaluation might be immediate, such as checking the results of a math problem to ensure the answer is correct, or it can be delayed, such as evaluating the success of a therapy program after several months of treatment.

Problem-solving, creative and critical thinking go hand-in-hand helping us to see the world from a number of different vantage points. Each of these ways of thinking strengthens our capacity to think flexibly and intelligently when faced with the unending problems that life throws our way.

This post will specifically focus on the process of problem-solving and how you can use it to break through life’s most difficult challenges. We will specifically explore the attitude, beliefs, habits, and qualities that are indispensable for effective problem-solving. We will also outline a primary problem-solving method that will help you to break down any obstacles that stand in your way. And to finish off we will look at some ongoing problem-solving tactics you can use to keep your mind focused and proactive when dealing with life’s daily challenges.

To become a great problem solver requires a little more than a set of effective problem-solving strategies. In fact, your ability to solve problem starts in your head at a psychological level.

If you do not take the time to fully condition your mind and prepare it for the act of problem-solving, then you will struggle to consistently adopt the daily behaviors and rituals that are required for effective problem-solving.

Within this section, we will identify the indispensable attributes required for problem-solving that you must learn to cultivate on a daily basis. If you fail to incorporate these qualities into your psyche, then you will struggle to apply the relevant problem-solving techniques and strategies discussed in this post.

A Problem Solver’s Attitude

A problem solver’s attitude determines how they consistently tackle problems on a daily basis. This attitude is evident in their thoughts, behaviors, and actions, and it is this attitude that helps build their resolve and shapes their character.

Let’s delve into the mind of an effective problem solver and identify some of the attitudes that are absolutely indispensable to their ongoing success:

“I will make sure to do things carefully.”

An effective problem solver always strives to work through their problems in a patient, meticulous and careful way. They fully understand that the care they give to a problem at the beginning will help them to realize better results in the future.

“This problem can be solved.”

An effective problem solver intuitively understands that any problem can and will be solved, given enough time, patience and meticulous careful attention.

“I must persist until a solution is reached.”

An effective problem solver knows that not all problems will be solved within the time frame they may have expected. However, they also understand that if they are persistent and resolute, that eventually a solution will be found.

“If I don’t solve it now, I will next time.”

An effective problem solver realizes that whatever cannot be solved now, will eventually be solved another time.

They fully understand that due to their current level of skill, knowledge, or simply due to circumstances out of their control, that a solution simply cannot be reached.

An effective problem solver will bide their time to acquire new information and knowledge, to develop and enhance their skill levels, and to gain insights from a variety of perspectives. They completely understand that eventually, the right solution will indeed come their way as long as they never give up.

“I am going to enjoy this process.”

An effective problem solver knows that unless they adopt a playful, curious and inquisitive attitude, that they will struggle to find appropriate solutions. They therefore always strive to find new and unique ways to enjoy the process of working their way through a problem.

Problem Solver Attitude, Beliefs and Habits

A Problem Solver’s Beliefs

An effective problem solver has a set of indispensable beliefs and convictions that direct and propels their thoughts, actions, and daily behaviors. These beliefs are so deeply ingrained in their psyche that it would take the force and willpower of the entire world to shake these feeling of certainty.

Beliefs are opinions that we have about things, ourselves, others and the world around us that are injected with an undeniable sense of certainty.

Let’s now take a look at a handful of beliefs that are critical for effective problem solving:

“There is no failure, only feedback.”

An effective problem solver believes that outcomes bring with them no failure, but rather only feedback. This feedback must be used as a source of knowledge, insight, and inspiration to help enhance the decision-making process.

“There is a way to make this work.”

An effective problem solver believes that there is always a way to make things work. They may not see the solution at this very moment, however with a little persistence they wholeheartedly believe that they will eventually reach a satisfactory outcome.

“Choice is better than no choice.”

An effective problem solver believes that it is better to have more choices than to be limited by the choices that one has. As such, they always strive to expand the possibilities, to expand the opportunities and avenues for answers — allowing for as many choices as possible to further their understanding of the problem.

“Success can be modeled.”

An effective problem solver believes that successful problem solving can be modeled. As such, they consistently seek out other people who have successfully overcome similar problems and they attempt to model their thinking, decisions, and actions in a meticulous way. This helps them to overcome the obstacles and challenges in their own life.

“Curiosity expands opportunities and possibilities.”

An effective problem solver believes that one must be curious at all times if one desires to spot the opportunities and possibilities that lie along one’s path.

Curiosity is an endearing characteristic that helps expand creativity, intelligence and one’s ability to think under pressure.

A Problem Solver’s Habits

An effective problem solver has a set of daily habits and rituals. These habits assist them to think more effectively and proactively about the problems and challenges they are confronted with.

Let’s take a look at three habitual thinking patterns that are indispensable for effective problem solving:

Deep Probing

An effective problem solver cultivates the habit of deep-probing. This involves the process of meticulous thinking, which takes into account all angles and perspectives about a problem — making sure that nothing is left to chance.

They fully realize that through a process of simple deduction that they will be better able to work their way through the problem in a more effective and efficient way.

The habit of deep probing can be compared to the simple act of peeling layers off an onion. Each layer that the problem solver peels allows them to dig deeper into the heart of the problem, and thusly closer to the inevitable solution.

Associating with the Past

An effective problem solver realizes that any new piece of information can effectively be associated with past memories, experiences, and learnings, to further their problem-solving ability.

Recognizing Patterns

An effective problem solver effortlessly recognizes patterns within every problem or circumstance.

Everything within our Universe is built upon patterns and rhythmic dances that create the events and circumstances of our lives. In fact, these same patterns cause and create our life’s problems and circumstances.

By identifying and learning to understand these patterns, effective problem solvers are able to decipher clues that will lead them to reliable solutions and answers.

When attempting to identify patterns look for similarities, differences, rhythms, errors, future scenarios and trends that the problem is bringing to light.

A Problem Solver’s Characteristics

An effective problem solver can easily be distinguished from others by the key personality characteristics that naturally help them to break down boundaries and attain the heights of logical and constructive thought.

The characteristics presented below are the primary traits we must cultivate within our own personalities if we seek to successfully overcome the problems and challenges that are confronting our daily lives.

An effective problem solver understands that many problems will never fully be solved if a risk isn’t involved.

A risk may mean overcoming a fear, thinking outside-the-box, or simply making the tough decisions that at the moment may seem uncertain and unclear.

Problem solvers are risk takers who believe that intelligent risk-taking will enable them to reach effective solutions to the challenges confronting their daily reality.

An effective problem solver is persistent in thought, decision, and action. They clearly understand that there are a means and way around any problem, fully believing that as long as they persist and persevere that they will always find an angle that will help them obtain a desired outcome.

Enthusiastic

An effective problem solver displays passion and enthusiasm at all times. These two qualities provide them with the energy and motivation they need to help them overcome the toughest of challenges.

An effective problem solver is meticulous with every step they take moving towards their desired outcomes.

This thoroughness allows them to work through their problems step-by-step — taking into account all angles and perspectives.

Adaptable and Flexible

An effective problem solver is constantly vigilant and aware of constantly changing circumstances. They clearly understand that problems can shift and change at a moments notice, and as a result, they must adapt their approach accordingly.

It is only through flexibility-of-thought that they are able to work through their problems in an efficient and effective way.

Open Minded

An effective problem solver is always humbly open minded to other people’s opinions and perspectives. They clearly understand that they do have all the answers and that others may indeed have alternative views that will help them to see things from new and unique perspectives. This likewise helps open the doors to new understandings that would not otherwise have been available to them.

Lighthearted

An effective problem solver approaches their daily challenges in a light-hearted and playful manner. They fully realize the overwhelming power that problems can have on their psyche. To counteract this, they approach each problem in a playful and light-hearted way — helping them to find solutions and answers where others only see overwhelm and distress.

An effective problem solver is proactive. They understand, they just have to keep moving forward and continue to take proactive action no matter how uncertain events or circumstances may seem at any specific moment in time.

The opposite of being proactive is being reactive . When we are reactive  we become easily overwhelmed by the events and circumstances of our lives because we fail to take control of our emotional responses.

An effective problem solver is a curious thinker .

Curiosity naturally leads to a plethora of questions that need to be answered. Once answered, they can evolve into a myriad of solutions that will help you to attain your desired goals and objectives far more quickly.

Non-Conforming

An effective problem solver does not conform to the standards and norms of mainstream society. Instead, they think out of the box and break the rules in order to attain their desired outcomes.

The Primary Problem Solving Method

There are many problem-solving techniques and strategies that we could present here. However, there is essentially only one primary problem-solving method that will help you to structure and break down a problem step-by-step from the beginning to the very end. Within this section, we will work our way through a six-step primary problem-solving method.

By consciously learning to apply each of these steps/phases into your problem-solving regime, you will proactively take control of your daily decision-making process.

The Preparation Phase

This phase helps you to identify, define and decipher an overall picture and understanding of the problem that is currently confronting your reality.

As you progress through this phase, it is important to gain as much clarity about your problem as possible from absolutely every angle and perspective. Any assumptions or misunderstandings here could very well sabotage your ability to reach an effective solution. Therefore be very careful to clarify everything clearly and meticulously.

Identify the Problem

Your first step is to always clearly identify the problem that is confronting your reality. Many people fail to do this correctly, and as a result, they discover that what they thought was a problem is, in fact, a mistaken assumption that now requires a dramatically different approach.

Define Problem in Writing

Once you have identified the problem, your next step is to clearly define it on paper. It is only through the process of writing our thoughts down on paper that we attain the clarity we need to effectively deal with the challenges that stand in our way.

Question the Problem

To further clarify and expand your understanding about this problem, it is recommended that you ask yourself a set of open-ended questions that will help you to define the problem from a variety of angles and perspectives.

The questions you should be asking yourself must be focused on the What? When? Where? Why? Who? and How? of the problem under question.

Undertaking this process with meticulous attention will open new insights and understandings that will help you as you move through this problem-solving strategy.

It is important to understand that you are not seeking solutions or answers here but rather gathering insights about the problem from as many different angles and perspectives you can identify.

Here are a few questions to get you started:

What is the actual problem that is impeding my progress? When did this problem occur? Where did this problem first appear? Why is this problem impeding my progress? Who is involved in this problem? How is this problem influencing other areas of my life?

Determine Possible Causes

Once you have clarified the problem, your next step is to identify the possible causes that may have triggered these outcomes.

Again during this stage, you must continue asking What? When? Where? Why? Who? and How? questions.

What could be the potential causes of this problem? When did these causes originate? Where did these causes originate? Why did these causes originate? Who could have triggered this problem? How does all this help me with identifying the causes of this problem?

Reframe the Problem

Once you have identified and defined the causes of the problem, it is important to open your mind to alternative perspectives.

At this stage, you are not yet seeking answers or solutions but rather opening your mind to different perspectives that will help you to understand the problem from a variety of angles.

Here are a few reframing questions to get you started:

How might other people perceive this problem? How would I perceive this problem if I was to look back on it 12 months from this day? What if I was completely detached from this problem and its outcomes. How would I now perceive it? What has to be true for this to be a problem?

Define Desired Outcomes

Finally, you must gain clarity by defining the desired outcomes you would like to attain from successfully working your way through this problem.

These outcomes will help direct your mind towards solutions as you progressively move through the remaining phases.

The strategy you use to achieve this outcome isn’t important at this stage. The only thing that matters is that you clarify on paper the end objective or goal you would like to achieve.

Preparing for Problem Solving

The Generation Phase

This phase allows for free association and exploration of wild and crazy ideas that must not be judged, criticized or condemned for any reason.

The greater flexibility of thought you incorporate into this phase, the more effective the later phases will become.

It is important throughout this phase that you literally overwhelm your brain with as many solutions as possible. The greater the variety of solutions and strategies you come up with, the more insightful and effective the Incubation Phase will become.

Recall Past Learning, Experiences and Mistakes

Recalling your past life experiences will help you to gain a better perspective on your current predicament.

Many people constantly need to deal with the same ongoing problems because they simply fail to learn from their past experience and mistakes.

It is only through a process of self-reflection and understanding that we will gain the necessary insights to move through our current problems efficiently and effectively.

Keep in mind that any past experience — even if not directly related to your current problems — could potentially help you find the solutions you are after.

Explore Strategies and Solutions

Having brought your past learnings and mistakes into the present, you are now ready to brainstorm solutions and strategies that will help you to successfully overcome the challenge confronting your current reality.

While brainstorming it’s important not judge or criticize your solutions. Your thinking must flow effectively and efficiently from one idea to the next like water gently trickling off a leaf. All you are doing is generating possible and potential solutions that will help to expand your thinking and awareness about the problem you are currently experiencing.

You can lightly consider the drawbacks and obstacles that may be attached to each of your solutions, however primarily spend your time on the benefits of each strategy and how it could potentially lead you to the outcome you outlined within the Preparation Phase.

As a final thought, keep in mind that the how  isn’t important here. Instead, it is the what  that matters.

The Incubation Phase

This could very well be called the Resting Phase .

Your goal  here is to simply allow the solutions and ideas you came up with during the Generation Phase to harvest and grow within the recesses of your mind without ridicule or judgment.

The key here is to separate your mind from the problem so completely that it simply becomes irrelevant and insignificant.

Flowers cannot sprout and grow if weeds are dominating your thought process.

Indulge in Brainstorming Naps

Brainstorming naps are short 15 to 30-minute breaks you take throughout your day where you close your eyes and open yourself up to potential solutions.

Before you take these brainstorming naps, it is important that you partake in a good 30 to 45 minutes of intense thought and self-reflection about possible solutions to your problem.

As you lie back in a comfortable position and close your eyes, ask yourself the following questions:

How can I solve this problem in the most effective and efficient way? What must I do to attain my desired outcome?

Once your questions have been asked, simply settle down and observe your thoughts as though you are watching clouds drifting across the sky. Within these visual images, you may very well find the answers you are after.

Sleep on Problem

Simply put your problem to rest and go to sleep.

As you are nodding off, pose yourself insightful questions that will stimulate the thought process and encourage your brain to search for answers.

When you awaken the next morning, immediately reflect on your thoughts and dreams — they may hold the answers you have been searching for.

Change Your Environment to Improve Incubation

Stepping out into nature or simply into an inspiring and energetic environment will separate you from your problem and help you to think more effectively about potential solutions.   • Make unexpected associations between the problem and unrelated concepts or objects. Look for parallels and analogies in different domains.

9. practice active listening.

To become an effective problem solver, you need to practice active listening. This means paying close attention to what others are saying and asking follow-up questions to gain a deeper understanding of the issues.

Listen without judgment

When someone is explaining a problem to you, listen with an open mind. Avoid interrupting or criticizing them. Your role is to understand their perspective and concerns, not pass judgment. Nod, make eye contact, and give verbal affirmations like “I see” or “go on” to show you’re engaged.

Ask clarifying questions

If something is unclear or you need more details, ask questions. Say something like, “Can you explain that in more detail?” or “What specifically do you mean by that?” The more information you have about the problem, the better equipped you’ll be to solve it. Ask open-ended questions to encourage the other person to elaborate on their points.

Paraphrase and summarize

Repeat back parts of what the speaker said in your own words to confirm you understood them correctly. Say something like, “It sounds like the main issues are…” or “To summarize, the key points you’re making are…” This also shows the other person you were paying attention and care about addressing their actual concerns.

10. Withhold suggestions initially

When someone first presents you with a problem, avoid immediately suggesting solutions. Your first task is to understand the issue thoroughly. If you start proposing solutions too soon, it can seem like you’re not really listening and are just waiting for your turn to talk. Get clarification, summarize the issues, and ask any follow up questions needed before offering your input on how to solve the problem.

Developing the patience and discipline to actively listen takes practice. But by listening without judgment, asking clarifying questions, paraphrasing, and withholding suggestions initially, you’ll gain valuable insight into problems and be better equipped to solve them. Active listening is a skill that will serve you well in all areas of life.

11. Ask Lots of Questions

To solve problems effectively, you need to ask lots of questions. Questioning helps you gain a deeper understanding of the issue, uncover hidden factors, and open your mind to new solutions.

Asking “why” helps you determine the root cause of the problem. Keep asking “why” until you reach the underlying reason. For example, if sales numbers are down, ask why. The answer may be that you lost a key client. Ask why you lost the client. The answer could be poor customer service. Ask why the customer service was poor. And so on. Getting to the root cause is key to finding the right solution.

Challenge Assumptions

We all have implicit assumptions and biases that influence our thinking. Challenge any assumptions you have about the problem by asking questions like:

  • What if the opposite is true?
  • What are we missing or ignoring?
  • What do we think is impossible but perhaps isn’t?

Questioning your assumptions opens you up to new perspectives and innovative solutions.

12. Consider Different Viewpoints

Try to see the problem from multiple angles by asking:

  • How do others see this problem?
  • What solutions might employees, customers, or experts suggest?
  • What would someone from a different industry or background recommend?

Getting input from people with diverse experiences and ways of thinking will lead to better solutions.

13. Brainstorm New Possibilities

Once you have a good understanding of the root problem, start generating new solutions by asking open-ended questions like:

  • What if anything were possible, what solutions come to mind?
  • What are some wild and crazy ideas, even if implausible?
  • What solutions have we not yet thought of?

Don’t judge or evaluate ideas at this stage. Just let the questions spark new creative solutions. The more questions you ask, the more solutions you’ll discover. With an inquisitive mindset, you’ll be well on your way to solving any problem.

14. Document what you find

As you research, keep notes on key details, facts, statistics, examples, and advice that stand out as most relevant or interesting. Look for common themes and threads across the different resources. Organize your notes by topic or theme to get a better sense of the big picture. Refer back to your notes to recall important points as you evaluate options and determine next steps.

Doing thorough research arms you with the knowledge and understanding to develop effective solutions. You’ll gain a deeper appreciation for the complexity of the problem and be able to make more informed choices. Research also exposes you to new ideas you may not have considered. While it requires an investment of time, research is a crucial step for achieving an optimal solution.

15. Start With the End in Mind: Define the Problem Clearly

To solve a problem effectively, you need to first define it clearly. Without a concrete understanding of the issue at hand, you’ll waste time and energy grappling with a vague, nebulous challenge.

Identify the root cause

Ask probing questions to determine the underlying reason for the problem. Get specific by figuring out who is affected, what’s not working, where the breakdown is happening, when it started, and why it’s an issue. Look beyond the symptoms to find the source. The solution lies in resolving the root cause, not just alleviating surface-level pain points.

Gather objective data

Rely on facts, not opinions or assumptions. Observe the situation directly and collect information from multiple sources. Get input from people with different perspectives. Hard data and evidence will give you an accurate, unbiased view of the problem.

Define constraints and priorities

Determine any restrictions around time, money, resources, or policies that could impact your solution. Also identify what’s most important to solve—you can’t fix everything at once. Focus on high-priority issues and leave lower-priority problems for another time.

Frame the problem statement

With a clear understanding of the root cause, supporting data, and constraints, you can craft a concise problem statement. This articulates the issue in 1 or 2 sentences and serves as a guiding vision for developing solutions. Refer back to your problem statement regularly to ensure you stay on track.

Developing a problem-solving mindset is within your reach if you commit to continuous learning, looking at challenges from new angles, and not being afraid to fail. Good problem solving skills are fundamentally important if you're going to be successful in your career.

But problems are something that we don't particularly like.

They're time-consuming.

They muscle their way into already packed schedules.

They force us to think about an uncertain future.

And they never seem to go away!

That's why, when faced with problems, most of us try to eliminate them as quickly as possible. But have you ever chosen the easiest or most obvious solution – and then realized that you have entirely missed a much better solution? Or have you found yourself fixing just the symptoms of a problem, only for the situation to get much worse?

To be an effective problem-solver, you need to be systematic and logical in your approach. This quiz helps you assess your current approach to problem solving. By improving this, you'll make better overall decisions. And as you increase your confidence with solving problems, you'll be less likely to rush to the first solution – which may not necessarily be the best one.

Once you've completed the quiz, we'll direct you to tools and resources that can help you make the most of your problem-solving skills.

How Good Are You at Solving Problems?

Answering these questions should have helped you recognize the key steps associated with effective problem solving.

This quiz is based on Dr Min Basadur's Simplexity Thinking problem-solving model. This eight-step process follows the circular pattern shown below, within which current problems are solved and new problems are identified on an ongoing basis. This assessment has not been validated and is intended for illustrative purposes only.

Below, we outline the tools and strategies you can use for each stage of the problem-solving process. Enjoy exploring these stages!

Step 1: Find the Problem (Questions 7, 12)

Some problems are very obvious, however others are not so easily identified. As part of an effective problem-solving process, you need to look actively for problems – even when things seem to be running fine. Proactive problem solving helps you avoid emergencies and allows you to be calm and in control when issues arise.

These techniques can help you do this:

PEST Analysis helps you pick up changes to your environment that you should be paying attention to. Make sure too that you're watching changes in customer needs and market dynamics, and that you're monitoring trends that are relevant to your industry.

Risk Analysis helps you identify significant business risks.

Failure Modes and Effects Analysis helps you identify possible points of failure in your business process, so that you can fix these before problems arise.

After Action Reviews help you scan recent performance to identify things that can be done better in the future.

Step 2: Find the Facts (Questions 10, 14)

After identifying a potential problem, you need information. What factors contribute to the problem? Who is involved with it? What solutions have been tried before? What do others think about the problem?

If you move forward to find a solution too quickly, you risk relying on imperfect information that's based on assumptions and limited perspectives, so make sure that you research the problem thoroughly.

Step 3: Define the Problem (Questions 3, 9)

Now that you understand the problem, define it clearly and completely. Writing a clear problem definition forces you to establish specific boundaries for the problem. This keeps the scope from growing too large, and it helps you stay focused on the main issues.

A great tool to use at this stage is CATWOE . With this process, you analyze potential problems by looking at them from six perspectives, those of its Customers; Actors (people within the organization); the Transformation, or business process; the World-view, or top-down view of what's going on; the Owner; and the wider organizational Environment. By looking at a situation from these perspectives, you can open your mind and come to a much sharper and more comprehensive definition of the problem.

Cause and Effect Analysis is another good tool to use here, as it helps you think about the many different factors that can contribute to a problem. This helps you separate the symptoms of a problem from its fundamental causes.

Step 4: Find Ideas (Questions 4, 13)

With a clear problem definition, start generating ideas for a solution. The key here is to be flexible in the way you approach a problem. You want to be able to see it from as many perspectives as possible. Looking for patterns or common elements in different parts of the problem can sometimes help. You can also use metaphors and analogies to help analyze the problem, discover similarities to other issues, and think of solutions based on those similarities.

Traditional brainstorming and reverse brainstorming are very useful here. By taking the time to generate a range of creative solutions to the problem, you'll significantly increase the likelihood that you'll find the best possible solution, not just a semi-adequate one. Where appropriate, involve people with different viewpoints to expand the volume of ideas generated.

Tip: Don't evaluate your ideas until step 5. If you do, this will limit your creativity at too early a stage.

Step 5: Select and Evaluate (Questions 6, 15)

After finding ideas, you'll have many options that must be evaluated. It's tempting at this stage to charge in and start discarding ideas immediately. However, if you do this without first determining the criteria for a good solution, you risk rejecting an alternative that has real potential.

Decide what elements are needed for a realistic and practical solution, and think about the criteria you'll use to choose between potential solutions.

Step 6: Plan (Questions 1, 16)

You might think that choosing a solution is the end of a problem-solving process. In fact, it's simply the start of the next phase in problem solving: implementation. This involves lots of planning and preparation. If you haven't already developed a full Risk Analysis in the evaluation phase, do so now. It's important to know what to be prepared for as you begin to roll out your proposed solution.

The type of planning that you need to do depends on the size of the implementation project that you need to set up. For small projects, all you'll often need are Action Plans that outline who will do what, when, and how. Larger projects need more sophisticated approaches – you'll find out more about these in the article What is Project Management? And for projects that affect many other people, you'll need to think about Change Management as well.

Here, it can be useful to conduct an Impact Analysis to help you identify potential resistance as well as alert you to problems you may not have anticipated. Force Field Analysis will also help you uncover the various pressures for and against your proposed solution. Once you've done the detailed planning, it can also be useful at this stage to make a final Go/No-Go Decision , making sure that it's actually worth going ahead with the selected option.

Step 7: Sell the Idea (Questions 5, 8)

As part of the planning process, you must convince other stakeholders that your solution is the best one. You'll likely meet with resistance, so before you try to “sell” your idea, make sure you've considered all the consequences.

As you begin communicating your plan, listen to what people say, and make changes as necessary. The better the overall solution meets everyone's needs, the greater its positive impact will be! Step 8: Act (Questions 2, 11)

Finally, once you've convinced your key stakeholders that your proposed solution is worth running with, you can move on to the implementation stage. This is the exciting and rewarding part of problem solving, which makes the whole process seem worthwhile.

This action stage is an end, but it's also a beginning: once you've completed your implementation, it's time to move into the next cycle of problem solving by returning to the scanning stage. By doing this, you'll continue improving your organization as you move into the future.

You are still worthwhile and can be successful, even if you don’t have all the solutions.

  • Consider which decision will make you feel you’ve stayed true to your values.

In coaching others, I often discuss problem-solving strategies to help individuals think creatively and consider many options when they are faced with challenging situations.

Problem solving 1-2 includes the following:

  • Define the problem, identify obstacles, and set realistic goals .
  • Generate a variety of alternative solutions to overcome obstacles identified.
  • Choose which idea has the highest likelihood to achieve the goal.
  • Try out the solution in real-life and see if it worked or not.

Problem-solving strategies can be helpful in many situations. Thinking creatively and testing out different potential solutions can help you come up with alternative ways of solving your problems.

While many problems can be solved, there are also situations in which there is no “perfect” solution or in which what seems to be the best solution still leaves you feeling unsatisfied or like you’re not doing enough.

I encourage you to increase your comfort around the following three truths:

1. You can’t always solve everyone else’s problems.

2. You can’t always solve all of your own problems.

3. You are not a failure if you can’t solve every problem.

You can’t always solve everyone else’s problems.

When someone around you needs help, do you feel compelled to find solutions to their problem?

Are you seen as the problem solver at your job or in your close relationships?

Does it feel uncomfortable for you to listen to someone tell you about a problem and not offer solutions?

There are times when others come to you because they know you can help them solve a problem. There are also times when the other person is coming to you not for a solution to their problem, but for support, empathy, and a listening ear.

Your relationships may be negatively impacted if others feel that you don’t fully listen and only try to “fix” everything for them. While this may feel like a noble act, it may lead the other person to feel like they have failed or that you think they are unable to solve their own problems.

Consider approaching such situations with curiosity by saying to the other person:

  • As you share this information with me, tell me how I can best support you.
  • What would be most helpful right now? Are you looking for an empathetic ear or want to brainstorm potential next steps?
  • I want to be sure I am as helpful as I can be right now; what are you hoping to get out of our conversation?

You can’t always solve all of your own problems.

We are taught from a young age that problems have a solution. For example, while solving word problems in math class may not have been your favorite thing to do, you knew there was ultimately a “right” answer. Many times, the real world is much more complex, and many of the problems that you face do not have clear or “right” answers.

You may often be faced with finding solutions that do the most good for the most amount of people, but you know that others may still be left out or feel unsatisfied with the result.

Your beliefs about yourself, other people, and the world can sometimes help you make decisions in such circumstances. You may ask for help from others. Some may consider their faith or spirituality for guidance. While others may consider philosophical theories.

Knowing that there often isn’t a “perfect” solution, you may consider asking yourself some of the following questions:

  • What’s the healthiest decision I can make? The healthiest decision for yourself and for those who will be impacted.
  • Imagine yourself 10 years in the future, looking back on the situation: What do you think the future-you would encourage you to do?
  • What would a wise person do?
  • What decision will allow you to feel like you’ve stayed true to your values?

You are not a failure if you can’t solve all of the problems.

If you have internalized feeling like you need to be able to solve every problem that comes across your path, you may feel like a failure each time you don’t.

It’s impossible to solve every problem.

Your intrinsic value is more than what you can do for other people. You have value because you are you.

Consider creating more realistic and adaptive thoughts around your ability to help others and solve problems.

Some examples include:

  • I am capable, even without solving all of the problems.
  • I am worthwhile, even if I’m not perfect.
  • What I do for others does not define my worth.
  • In living my values, I know I’ve done my best.

I hope you utilize the information above to consider how you can coach yourself the next time you:

  • Start to solve someone else’s problem without being asked.
  • Feel stuck in deciding the best next steps.
  • Judge yourself negatively.

Rehoming wild horses won't solve the brumby problem, but it transforms lives for horses and owners

At 14, Ruby Wild would rather demonstrate her connection with horses than explain it.

Whether she's prompting the more than 500-kilogram animal to lie down or waiting for the mare to be still enough to stand on her back, the bond between the teenager and her horses is undeniable.

"If you don't have a strong connection, it's hard to do anything," Ruby said.

But her herd of four aren't regular domestic horses, they were once wild brumbies.

"We grew up together because she was only little. She was only two when we got her," she said.

Her mum Kylie Wild said, while Ruby was supervised, her young daughter had a natural intuition with horses.

"Ruby and Gidget built this connection together and it never really crossed my mind that she was a wild brumby," Ms Wild said.

Ruby's love of brumbies is one she shares with her cousin, 17-year-old Brooke Wild.

"Brumbies, they're definitely underestimated, that's for sure," Brooke said.

"Brumbies are just so, so versatile, anything you put them to: jumps, cattle, whatever. They'll just pick it up like that and they just learn so quickly."

Where did brumbies come from?

Horses came to Australia on the First Fleet in 1788. Escaped animals become the country's first brumbies.

Over time, other domestic breeds have gone feral and now descendants of thoroughbreds, stock, quarter and heavy horses can be found in the wild.

Trapped horses

It is estimated there are more than 400,000 brumbies in Australia and when concentrated in high numbers, their hard hooves pose a risk to the environment and native species.

Horse trainer Anna Uhrig runs a brumby rehoming camp in south-east Queensland, using horses trapped in local forests and from central Queensland.

"We can't solve the brumby problem but we're doing what we can," Ms Uhrig said.

"It's a very small part of the puzzle: the amount of horses we rehome. It's not thousands but I think the work adds quality of life to those horses."

Ecologist Dave Berman has been managing brumby populations for 40 years across the country.

For most of the past decade, he has managed the brumby herds of Tuan and Toolara state forests, which consist of pine plantations and native species north of Noosa.

The growing population has brought wild horses close to roads, putting drivers at risk.

"We catch them and find homes for them to reduce the risk of collisions between horses and people," Dr Berman said.

"Usually it's the horses that get killed, but eventually, you know, there will be people killed.

"Originally in about 2009 there were about four horses killed per year, we removed all the horses regularly crossing the road and then there were no collisions, so we showed that worked."

What's a brumby rehoming camp?

Ms Uhrig's 10-day intensive camp attracts participants from all over the country to choose, train and adopt a brumby.

"Yarding, drafting and then coming to these yards is totally new for the brumbies so it can be quite scary for them," Ms Uhrig said.

In less than two weeks, some of the horses go from not letting a human within 100 metres to being ridden.

"I just love seeing the transformation and I love giving people the opportunity to learn those skills," Ms Uhrig said.

"I could break in a brumby continuously and I still wouldn't be able to rehome as many as we can through the camps."

Melissa Teunis's brumby Valour will join her herd of domestic horses used for equine therapy.

"I've loved horses forever and I just wanted the opportunity to start [training] my own [horse]," she said. 

"It's the perfect place to come. Anna is amazing and just knows the process and talks and walks you through every step."

But Ms Uhrig said rehoming brumbies wouldn't work everywhere.

"In terms of the whole management debate, it's not a closed book. We don't have the answers necessarily," Ms Uhrig said.

"There's been some research done in some targeted areas and we think we have the answers and we can apply those but generally it's a nationwide issue and the management implications are different in each area."

How are the horses trapped?

Dr Berman said   the trapping process was slow and targeted brumbies who grazed near or regularly crossed roads.

"We use electric fences and we build a really large electric fence area that can be up to 4 kilometres long," he said.

"We'll build that around the horses and gradually make it smaller and then get them into a laneway and then into hessian panels, and then into panel yards."

He said patience and a respect for the animals were required.

"If you put too much pressure on, they go. They'll go through the fence anyway," he said.

Giving the horses a second chance can take weeks and sometimes months.

It's an emotional process for Dr Berman who creates a strong connection with the brumbies during the process.

"They're wonderful animals," he said.

A national problem

Brumby management differs across the country.

Dr Berman said rehoming was becoming more common, but wasn't the solution alone.

"In a lot of other parts of Australia where populations are getting too much, horses can be shot from the air or the ground," he said.

In New South Wales's largest national park, Kosciuszko, the government is culling horses in the hundreds . 

In 2022, the NSW government estimated about 18,000 horses lived in the park, with a population range between 14,501 and 23,535 horses .

Under the state government management plan, more than 15,000 brumbies could be killed or rehomed to reduce the population to 3,000 by mid-2027, to the despair of some of the locals.

Meanwhile, a Kosciuszko brumby rehoming program has been suspended  after hundreds of horse carcasses were found on a property near Wagga Wagga .

Further north in NSW, the officers from the Local Land Services have a different approach, working with landholders and rescue groups to trap and rehome wild horses near Grafton.

"It's not just about safety for people. It's the safety of the horses as a number of them have been hit on the road," senior biosecurity officer Tiffany Felton said.

"But it's not just that, they're a hard-hoofed animals so they do, and especially in these dry times, start affecting the waterways and in environmentally sensitive areas."

In the past three years more than 130 have been captured and rehomed under the state government's Biosecurity Act.

"Previously, there have been probably far harsher approaches to wild horse management, and that's not what the community wanted," said Louise Orr of North Coast Local Land Services.

Untapped potential

After just seven days at brumby camp, some of the horses are almost unrecognisable for participants, including Melissa Teunis.

"It's amazing to think that when we got here last Friday, he'd never been touched," Ms Teunis said.

"It shows you how resilient they are and just how willing — oh this will make me cry — how willing they are to try for us and, and give us all that they have."

Lilly Anderson, 14, could put a saddle on her horse Rain by day four of the course and three days later, she was able to ride the animal.

"Like, for me, that's incredible. That's like just gone so quickly. But she's also so just amazing," Lilly said.

The camp is the first stage of the horses transitioning to domestic life with more time and effort required after they leave.

"Once you give them a chance, they'll do anything for you," Lilly said. 

"She's just so smart to catch on and she'll do anything for lucerne as well. Loves a bit of food."

Past participants of the camp said the biggest challenge with rehoming a brumby was fighting off the temptation to buy another.

"It's been hard but it gets better. The highs are really high," Ava Cloherty said.

The survey should primarily ask questions about your brand and competitors, as well as customers' product awareness and brand attitudes in general.

Questions can include:

  • Questions about positive and negative word associations with your brand
  • Questions asking customers to group your brand in with similar and/or competing brands
  • Questions comparing and sorting brands according to their preferences for usage

2. Means-End Analysis

Once you've conducted the customer needs analysis survey, you can use the answers to get a fuller picture of the reasons why your customers purchase from you, and what makes your product or service stand apart from your competitors.

A means-end analysis analyzes those answers to determine the primary reasons why a customer would buy your product. Those buyer reasons can be divided into three main groups:

1. Features: A customer buys a product or service because of the features included in the purchase. If the customer were buying a computer, for example, they might buy it because it's smaller and more lightweight than other options.

2. Benefits: A customer buys a product or service because of a benefit, real or perceived, they believe it will offer them. The customer might also buy the computer because it syncs easily with their other devices wirelessly.

3. Values: A customer buys a product or service for unique, individual values, real or perceived, they believe it will help them fulfill. The customer might think the computer will help them to be more creative or artistic and unlock other personal or professional artistic opportunities.

As you might imagine, these reasons for purchasing something can vary from customer to customer, so it's important to conduct these customer surveys, collect the answers, and group them into these three categories. From there, you can identify which of those motivating factors you're solving for, and which you can improve on to make your product or service even more competitive in the market.

3. Customer Feedback

If you want to know what your customers think about the experience of working with your company, ask them. Interviewing your customers and members of your service team can contribute to a customer needs analysis and improvements to your customer lifecycle .

As you gather data from your customer needs analysis, it's important to identify the points of friction that your customers experience and the moments in their journey that provide unexpected delight.

  • What can your company change?
  • What are the elements that you can build from?
  • What parts of the experience needs to be worked on?

Asking these questions can lead you to valuable insights as you work to solve for your customers.

How to Solve for Customer Needs

The first step to solving for your customers is to put yourself in their shoes: If you were the customer when we purchase your goods, use your technology, or sign up for your services, what would prevent you from achieving ultimate value?

Your customer needs analysis is a good starting point for getting in the mind of your customer, especially when it comes to identifying common pain points. From there, you can build a proactive plan to implement your customer-first values throughout the customer lifecycle. Here are some tips for doing so:

1. Offer consistent company-wide messaging.

Too often customers get caught up in the "he said, she said" game of being told a product can do one thing from sales and another from support and product. Ultimately, customers become confused and are left with the perception that the company is disorganized.

Consistent internal communications across all departments is one of the best steps toward a customer-focused mindset. If the entire company understands its goals, values, product, and service capabilities, then the messages will easily translate to meet the customers’ needs.

To get everyone on the same page, organize sales and customer service meetings, send out new product emails, provide robust new employee onboarding, and require quarterly training and seminars or staff-hosted webinars to share important projects.

2. Provide instructions for easy adoption.

Customers purchase a product because they believe it will meet their needs and solve their problem. However, adoption setup stages are not always clear. If best practices aren't specified at the start and they don't see value right away, it's an uphill battle to gain back their trust and undo bad habits.

A well-thought-out post-purchase strategy will enable your products or services to be usable and useful.

One way companies gain their customers' attention is providing in-product and email walkthroughs and instructions as soon as the customer receives a payment confirmation. This limits the confusion, technical questions, and distractions from the immediate post-purchase euphoria.

A customer education guide or knowledge base is essential to deliver proper customer adoption and avoid the ‘floundering effect' when customers are stuck. Other companies provide new customer onboarding services, host live demos and webinars and include events and promotions in their email signatures .

3. Build feedback loops into every stage of the process.

Lean into customer complaints and suggestions, and it will change the way you operate your business. Criticism often has negative connotations. However, if you flip problems to opportunities you can easily improve your business to fit the customer's needs.

Just as you solicited customer feedback in your needs analysis, you can keep a pulse on how your customers feel at scale with customer satisfaction scores , customer surveys , exploration customer interviews, social media polls, or personal customer feedback emails.

If you're able to incorporate this into a repeatable process, you'll never be in the dark about the state of the customer experience in your organization, and you'll be enabled to continue improving it.

Take customer suggestions seriously and act on those recommendations to improve design, product, and system glitches. Most customer support success metrics are paramount to the customer experience and this mentality should trickle down to every aspect of the organization.

4. Nurture customer relationships.

When a customer buys a product or service, they want to use it right away and fulfill their immediate need. Whether they are delighted within the first hour, week, or a month, it's important to constantly think about their future needs.

Proactive relationship-building is essential to prevent customers from losing their post-purchase excitement and ultimately churning. If customers stop hearing from you and you don't hear from them this can be a bad sign that they are about to churn .

Companies solve for customer relationships with a combination of customer service structure and communication strategies. Solve for the long-term customer need and create a customer service team dedicated to check-ins and customer retention , show appreciation with rewards and gifts to loyal customers, host local events, highlight employees that go above and beyond and communicate product updates and new features.

5. Solve for the right customer needs.

Excluding customers from your cohort of business can seem counterintuitive to solve for your customers' needs. However, understanding whose needs you can fulfill and whose you cannot is a major step toward solving the right problems. All customers' needs can't be treated equally and a company must recognize which problems they can solve and ones that aren't aligned with their vision.

To find the right customer priorities, create buyer personas and uncover consumer trends, look at customer's long-term retention patterns, establish a clear company vision, provide premier customer service to valuable customers and communicate with your ideal customer in their preferred social media space to capture questions, comments, and suggestions.

Successful startups, brick-and-mortar shops, and Fortune 500 companies solve and prioritize customer needs to stay ahead and establish industry trends.

6. Provide great customer service.

If a problem arises, your customers want to get it resolved and feel heard in the process. This starts with being able to meet their needs with empathy, but along the way, the process for obtaining support should be easy and on a channel that's convenient for them.

Some customer needs are time-sensitive and require immediate interaction via phone or chat. Others are less critical and can be resolved at a more casual pace. Let's break down the types of customer service and how each optimizes your team's ability to fulfill customer needs.

  • Customer Self-Service
  • Interactive Virtual Assistant
  • Integrated Customer Service

Email is one of the most fundamental forms of customer service. It allows customers to fully describe their problems, and it automatically records the conversation into a resourceful thread. Customers only have to explain their issue once, while reps can reference important case details without having to request additional information.

Email is best used with customer needs that don't need to be resolved right away. Customers can ask their question, go back to work, and return to the case once the service rep has found a solution. Unlike phones or chat, they don't have to wait idly while a rep finds them an answer.

One limitation of email is the potential lack of clarity. Some customers have trouble describing their problem, and some service reps struggle to explain solutions. This creates time-consuming roadblocks when the issue is overly complex. To be safe, use email for simple problems that require a brief explanation or solution.

When customers have problems that need to be answered immediately, phones are the best medium to use. Phones connect customers directly to reps and create a human interaction between the customer and the business. Both parties hear each other's tone and can gauge the severity of the situation. This human element is a major factor in creating delightful customer experiences.

Phones come in handy most when there's a frustrated or angry customer. These customers are most likely to churn and require your team to provide a personalized solution. Your team can use soft communication skills to appease the customer and prevent costly escalations. These responses appear more genuine on the phone because reps have less time to formulate an answer.

The most common flaw with phone support is the wait time. Strive for shorter wait times as 33% of customers are frustrated by being waiting on hold. Customers hate being put on hold, and it's a determining factor for customer churn .

Chat is one of the most flexible customer service channels. It can solve a high volume of simple problems or provide detailed support for complex ones. Businesses continue to adopt chat because of its versatility as well as the improvement in efficiency it provides for customer service reps.

When it comes to solving customer needs, chat can be used to solve almost any problem. Simple and common questions can be answered with chatbots that automate the customer service process. For more advanced roadblocks, reps can integrate customer service tools into their chat software to help them diagnose and resolve issues.

The limitations of chat are similar to those of email. However, since the interaction is live, any lack of clarity between the two parties can drastically impact troubleshooting. As a former chat rep, there were plenty of times where I struggled to get on the same page as my customer. Even though we resolved the issue, that miscommunication negatively impacted the customer's experience.

4. Social Media

Social media is a relatively new customer service channel. While it's been around for over a decade, businesses are now beginning to adopt it as a viable service option. That's because social media lets customers immediately report an issue. And since that report is public, customer service teams are more motivated to resolve the customer's problem.

Social media is an excellent channel for mass communication, which is particularly useful during a business crisis. When a crisis occurs, your customers' product and service needs become the primary concern of your organization. Social media is an effective tool for communicating with your customers in bulk. With a social media crisis management plan , your team can continue to fulfill customer needs during critical situations.

Social media is different from other types of customer service because it empowers the customer the most. Customers tend to have more urgent needs and expect instant responses from your accounts. While this type of service presents an enormous opportunity, it also places tremendous pressure on your reps to fulfill customer demand. Be sure your team is equipped with proper social media management tools before you offer routine support.

5. In Person

As the oldest form of customer service, you're probably familiar with working in person with customers. Brands who have brick-and-mortar stores must offer this service for customers living near their locations. This fulfills a convenience need as customers can purchase and return a product without having to ship it back to the company through an online service.

In-person customer service is great for businesses with strong service personnel. Without dedicated employees, your customer service team won't be able to fulfill your customers' product or service needs. Successful teams have reps who are determined to provide above-and-beyond customer service .

5. Call Back Service

Sometimes it's not about how quickly your business can provide a solution, but rather how efficient you can make the service experience. For example, say a customer has a simple question about pricing that should only take a few minutes to answer, but their expected wait time for phone service is over 15 minutes. Rather than making this customer spend more time on hold than actually speaking with a representative, you can offer a call back service where your team reaches out to the customer as soon as the next rep is available.

Another situation where this type of service comes in handy is with text-based mediums like email and live chat. In some cases, these channels aren't ideal for troubleshooting and can lead to friction if the case isn't transferred to another platform. Having a call back service available allows customers to schedule time to speak directly with reps, particularly when they feel like they aren't gaining progress on their case. Instead of having to create a completely new support ticket , call backs seamlessly transition the conversation to a more effective channel.

6. Customer Self-Service

Self-service teaches your customers how to solve problems independently from your support team. Rather than calling or emailing your business whenever they need assistance, customers can navigate to your knowledge base and access resources that help them troubleshoot issues on their own. Not only does this get customers faster solutions, but it also saves them from having to open a ticket with your team. This makes the experience feel much less like a formal support case and more like a quick roadblock that your customers can handle on their own.

Self-service is advantageous for your team's productivity as well. If more customers use your knowledge base, less will call or email your team for help. This will free your reps up more to focus on complex service cases that require a longer time commitment.

7. Interactive Virtual Assistant

Chatbots are no longer novelties that customer service teams use to show off their technological prowess. Now, they're integral pieces of support strategies as they act more like interactive virtual assistants than simple, question-and-answer bots. Today's chatbots are powered by innovative AI technology that interprets customer needs and can walk people through step-by-step solutions.

In this situation, the customer is learning how to use their new car — a product that typically offers a lot of unique features and an extensive operator's manual. To help new users navigate the car's basic features, this brand offers an augmented reality tour hosted by a virtual assistant. The user simply has to scroll their camera over different parts of the car and the chatbot will tell them everything they need to know.

Interactive features like this show that you're investing in more than just product development. You're thinking about how you'll support customers and what services you can adopt that will make their lives easier. Customers pay attention to this type of customer service and it can often be a reason why many will return to your business.

8. Integrated Customer Service

Integrated service can be described as all of the little things your brand does to remove pain points from the customer experience. Some of this is proactive, like sending customers an automated newsletter that informs them about major updates or announcements, and some of it is reactive, like pinging a customer success manager whenever someone submits negative feedback to your team.

Even though these pain points may seem small, they add up over time if left unchecked. The best way to remove most of these points of friction is to adopt automation as you grow your customer base. Automated customer service tools like ticketing systems, help desks, and workflows help your team keep pace with increasing customer demand. This technology lets you maintain that same level of personalized customer service even as more people reach out to your business for support.

There's no "best" type of customer service. Each medium complements the other and optimizes your overall performance when used together. This creates an omni-channel experience for your customers which will keep them coming back for more.

What do customers want from a typical customer service situation?

It’s important to note that customer service is reactive. That said, there are a few things to keep in mind to ensure you’re providing excellent customer service.

  • Listen : While it’s normal to want to quickly get customers in and out of your service queue, it’s important to actually listen to what their issue is before giving them a solution. They may have a more nuanced issue that a boilerplate response can’t provide. There’s nothing more frustrating than providing customers with a canned response that doesn’t actually solve their issue. Automation is great, but just ensure that it is helping customers.
  • Don’t Make Customers Repeat Information: No one wants to answer or submit the same questions repeatedly . Not only is it inconvenient, it shows the customer that no one is listening or paying attention. If you have a ticketing system, review the customer’s history or profile to get familiar with their situation before responding.
  • Be Pleasant: Tone is much harder to convey over written communication and can unintentionally come across as cold. To convey some warmth you could introduce phrases like “I’d be happy to help with that,” or “Hope your day/week is going well.”
  • Be Responsive : Not only do customers want their problem solved, but they prefer it’s resolved quickly. If you can’t solve their issue easily when they first contact you, set expectations around when it will be resolved (24hrs, 2 business days?) and keep them in the loop. Don’t ghost them.

What Customers Want

  • Simple Solutions
  • Personalization
  • Transparency
  • Accessibility

Each customer has their own unique needs, but there are a few that are universal.

1. Simple Solutions

While your product or service may run using a complex set of algorithms and procedures, customers don’t need to know that. They simply want a solution that resolves their issue with as little fuss as possible. Keep your messaging simple and focus on how your brand will solve the customer’s problem.

2. Personalization

Treat your customers like people and not numbers on a spreadsheet. Zendesk found that 54% of customers expect all experiences to be personalized. Use their name in communications and tailor your messaging to the buyer persona they most closely align with. Adding a personal touch when it comes to marketing lets customers know that their needs are at the forefront of your brand’s mission.

Does your product or service outperform the competition or provide a more cost effective solution for consumers? If so, drive that point home in your messaging. Explain how and why they should choose your product or service over others on the market. How will customers benefit when they choose your brand?

4. Transparency

One of the easiest ways to build trust with consumers is to be transparent. No one wants to feel duped by disingenuous, bait-and-switch advertising. Be honest about your product or service’s capabilities and pricing whenever possible.

5. Accessibility

While it is always encouraged to empower customers to help themselves with features like a knowledge base, getting extra assistance when they need it shouldn’t be difficult. Whether it’s phone, email, or chat support, it’s important to be responsive to consumer needs. At the beginning of this article we identified accessibility as one of the most common types of customer needs. If your team is unresponsive to their needs, customers will trade your brand in for a competitor that fills the gap.

Understanding Customer Needs and Expectations

One of the best things you can do is continue learning based on the types of issues that come up so that you can proactively address consumer needs and continue improving on the experience.

While the process requires quite a bit of legwork, the results will be instrumental in the success of your brand. Once you understand customer needs and expectations, you can work towards delighting them with your product.

Why RAG won’t solve generative AI’s hallucination problem

Hallucinations — the lies generative AI models tell, basically — are a big problem for businesses looking to integrate the technology into their operations.

Because models have no real intelligence and are simply predicting words, images, speech, music and other data according to a private schema , they sometimes get it wrong. Very wrong. In a recent piece in The Wall Street Journal, a source recounts an instance where Microsoft’s generative AI invented meeting attendees and implied that conference calls were about subjects that weren’t actually discussed on the call.

As I wrote a while ago, hallucinations may be an unsolvable problem with today’s transformer-based model architectures. But a number of generative AI vendors suggest that they can be done away with, more or less, through a technical approach called retrieval augmented generation, or RAG.

Here’s how one vendor, Squirro, pitches it :

At the core of the offering is the concept of Retrieval Augmented LLMs or Retrieval Augmented Generation (RAG) embedded in the solution … [our generative AI] is unique in its promise of zero hallucinations. Every piece of information it generates is traceable to a source, ensuring credibility.

Here’s a similar pitch from SiftHub:

Using RAG technology and fine-tuned large language models with industry-specific knowledge training, SiftHub allows companies to generate personalized responses with zero hallucinations. This guarantees increased transparency and reduced risk and inspires absolute trust to use AI for all their needs.

RAG was pioneered by data scientist Patrick Lewis, researcher at Meta and University College London, and lead author of the 2020 paper that coined the term. Applied to a model, RAG retrieves documents possibly relevant to a question — for example, a Wikipedia page about the Super Bowl — using what’s essentially a keyword search and then asks the model to generate answers given this additional context.

“When you’re interacting with a generative AI model like ChatGPT or Llama and you ask a question, the default is for the model to answer from its ‘parametric memory’ — i.e., from the knowledge that’s stored in its parameters as a result of training on massive data from the web,” David Wadden, a research scientist at AI2, the AI-focused research division of the nonprofit Allen Institute, explained. “But, just like you’re likely to give more accurate answers if you have a reference [like a book or a file] in front of you, the same is true in some cases for models.”

RAG is undeniably useful — it allows one to attribute things a model generates to retrieved documents to verify their factuality (and, as an added benefit, avoid potentially copyright-infringing regurgitation ). RAG also lets enterprises that don’t want their documents used to train a model — say, companies in highly regulated industries like healthcare and law — to allow models to draw on those documents in a more secure and temporary way.

But RAG certainly  can’t stop a model from hallucinating. And it has limitations that many vendors gloss over.

Wadden says that RAG is most effective in “knowledge-intensive” scenarios where a user wants to use a model to address an “information need” — for example, to find out who won the Super Bowl last year. In these scenarios, the document that answers the question is likely to contain many of the same keywords as the question (e.g., “Super Bowl,” “last year”), making it relatively easy to find via keyword search.

Things get trickier with “reasoning-intensive” tasks such as coding and math, where it’s harder to specify in a keyword-based search query the concepts needed to answer a request — much less identify which documents might be relevant.

Even with basic questions, models can get “distracted” by irrelevant content in documents, particularly in long documents where the answer isn’t obvious. Or they can — for reasons as yet unknown — simply ignore the contents of retrieved documents, opting instead to rely on their parametric memory.

RAG is also expensive in terms of the hardware needed to apply it at scale.

That’s because retrieved documents, whether from the web, an internal database or somewhere else, have to be stored in memory — at least temporarily — so that the model can refer back to them. Another expenditure is compute for the increased context a model has to process before generating its response. For a technology already notorious for the amount of compute and electricity it requires even for basic operations, this amounts to a serious consideration.

That’s not to suggest RAG can’t be improved. Wadden noted many ongoing efforts to train models to make better use of RAG-retrieved documents.

Some of these efforts involve models that can “decide” when to make use of the documents, or models that can choose not to perform retrieval in the first place if they deem it unnecessary. Others focus on ways to more efficiently index massive datasets of documents, and on improving search through better representations of documents — representations that go beyond keywords.

“We’re pretty good at retrieving documents based on keywords, but not so good at retrieving documents based on more abstract concepts, like a proof technique needed to solve a math problem,” Wadden said. “Research is needed to build document representations and search techniques that can identify relevant documents for more abstract generation tasks. I think this is mostly an open question at this point.”

So RAG can help reduce a model’s hallucinations — but it’s not the answer to all of AI’s hallucinatory problems. Beware of any vendor that tries to claim otherwise.
