There are number of CASE tools available to simplify various stages of Software Development Life Cycle such as Analysis tools, Design tools, Project management tools, Database Management tools, Documentation tools are to name a few.

Use of CASE tools accelerates the development of project to produce desired result and helps to uncover flaws before moving ahead with next stage in software development.

Components of CASE Tools

CASE tools can be broadly divided into the following parts based on their use at a particular SDLC stage:

Central Repository - CASE tools require a central repository, which can serve as a source of common, integrated and consistent information. Central repository is a central place of storage where product specifications, requirement documents, related reports and diagrams, other useful information regarding management is stored. Central repository also serves as data dictionary.

Case Tools

Upper Case Tools - Upper CASE tools are used in planning, analysis and design stages of SDLC.

Lower Case Tools - Lower CASE tools are used in implementation, testing and maintenance.

The term "computer-aided software engineering" (CASE) can refer to the software used for the automated development of systems software, i.e., computer code. The CASE functions include analysis, design, and programming. CASE tools automate methods for designing, documenting, and producing structured computer code in the desired programming language.

CASE software supports the software process activities such as requirement engineering, design, program development and testing. Therefore, CASE tools include design editors, data dictionaries, compilers, debuggers, system building tools, etc.

CASE also refers to the methods dedicated to an engineering discipline for the development of information system using automated tools.

CASE is mainly used for the development of quality software which will perform effectively.

The ISDOS project at the University of Michigan initiated a great deal of interest in the whole concept of using computer systems to help analysts in the very difficult process of analysing requirements and developing systems. Several papers by Daniel Teichroew fired a whole generation of enthusiasts with the potential of automated systems development. His PSL/PSA tool was a CASE tool although it predated the term. His insights into the power of meta-meta-models was inspiring, particularly to a former student, Dr. Hasan Sayani, currently Professor, Program Director at University of Maryland University College.

Another major thread emerged as a logical extension to the DBMS directory. By extending the range of meta-data held, the attributes of an application could be held within a dictionary and used at runtime. This "active dictionary" became the precursor to the more modern "model driven execution" (MDE) capability. However, the active dictionary did not provide a graphical representation of any of the meta-data. It was the linking of the concept of a dictionary holding analysts' meta-data, as derived from the use of an integrated set of techniques, together with the graphical representation of such data that gave rise to the earlier versions of I-CASE.

The term CASE was originally coined by software company Nastec Corporation of Southfield, Michigan in 1982 with their original integrated graphics and text editor GraphiText, which also was the first microcomputer-based system to use hyperlinks to cross-reference text strings in documents—an early forerunner of today's web page link. GraphiText's successor product, DesignAid, was the first microprocessor-based tool to logically and semantically evaluate software and system design diagrams and build a data dictionary.

Under the direction of Albert F. Case, Jr. vice president for product management and consulting, and Vaughn Frick, director of product management, the DesignAid product suite was expanded to support analysis of a wide range of structured analysis and design methodologies, notably Ed Yourdon and Tom DeMarco, Chris Gane & Trish Sarson, Ward-Mellor (real-time) SA/SD and Warnier-Orr (data driven).

The next entrant into the market was Excelerator from Index Technology in Cambridge, Mass. While DesignAid ran on Convergent Technologies and later Burroughs Ngen networked microcomputers, Index launched Excelerator on the IBM PC/AT platform. While, at the time of launch, and for several years, the IBM platform did not support networking or a centralized database as did the Convergent Technologies or Burroughs machines, the allure of IBM was strong, and Excelerator came to prominence. Hot on the heels of Excelerator were a rash of offerings from companies such as Knowledgeware (James Martin, Fran Tarkenton and Don Addington), Texas Instrument's IEF and Accenture's FOUNDATION toolset (METHOD/1, DESIGN/1, INSTALL/1, FCP).

CASE tools were at their peak in the early 1990s. At the time IBM had proposed AD/Cycle, which was an alliance of software vendors centered around IBM's Software repository using IBM DB2 in mainframe and OS/2:

With the decline of the mainframe, AD/Cycle and the Big CASE tools died off, opening the market for the mainstream CASE tools of today. Nearly all of the leaders of the CASE market of the early 1990s ended up being purchased by Computer Associates, including IEW, IEF, ADW, Cayenne, and Learmonth & Burchett Management Systems (LBMS).

Alfonso Fuggetta classified CASE into 3 categories: [4]

  • Tasks support only specific tasks in the software process.
  • Workbenches support only one or a few activities.
  • Environments support (a large part of) the software process.

Workbenches and environments are generally built as collections of tools. Tools can therefore be either stand alone products or components of workbenches and environments.

CASE tools are a class of software that automate many of the activities involved in various life cycle phases. For example, when establishing the functional requirements of a proposed application, prototyping tools can be used to develop graphic models of application screens to assist end users to visualize how an application will look after development. Subsequently, system designers can use automated design tools to transform the prototyped functional requirements into detailed design documents. Programmers can then use automated code generators to convert the design documents into code. Automated tools can be used collectively, as mentioned, or individually. For example, prototyping tools could be used to define application requirements that get passed to design technicians who convert the requirements into detailed designs in a traditional manner using flowcharts and narrative documents, without the assistance of automated design software. Existing CASE tools can be classified along 4 different dimensions:

  • Life-cycle support
  • Integration dimension
  • Construction dimension
  • Knowledge-based CASE dimension [6]

Let us take the meaning of these dimensions along with their examples one by one:

This dimension classifies CASE Tools on the basis of the activities they support in the information systems life cycle. They can be classified as Upper or Lower CASE tools.

  • Upper CASE Tools support strategic planning and construction of concept-level products and ignore the design aspect. They support traditional diagrammatic languages such as ER diagrams, Data flow diagram, Structure charts, Decision Trees, Decision tables, etc.
  • Lower CASE Tools concentrate on the back end activities of the software life cycle, such as physical design, debugging, construction, testing, component integration, maintenance, reengineering and reverse engineering.

Three main CASE Integration dimensions have been proposed: [7]

  • CASE Framework
  • ICASE Tools
  • Integrated Project Support Environment(IPSE)

Workbenches integrate several CASE tools into one application to support specific software-process activities. Hence they achieve:

  • a homogeneous and consistent interface (presentation integration).
  • easy invocation of tools and tool chains (control integration).
  • access to a common data set managed in a centralized way (data integration).

CASE workbenches can be further classified into following 8 classes: [4]

  • Business planning and modeling
  • Analysis and design
  • User-interface development
  • Programming
  • Verification and validation
  • Maintenance and reverse engineering
  • Configuration management

An environment is a collection of CASE tools and workbenches that supports the software process. CASE environments are classified based on the focus/basis of integration [4]

  • Language-centered
  • Fourth generation
  • Process-centered

Toolkits are loosely integrated collections of products easily extended by aggregating different tools and workbenches. Typically, the support provided by a toolkit is limited to programming, configuration management and project management. And the toolkit itself is environments extended from basic sets of operating system tools, for example, the Unix Programmer's Work Bench and the VMS VAX Set. In addition, toolkits' loose integration requires user to activate tools by explicit invocation or simple control mechanisms. The resulting files are unstructured and could be in different format, therefore the access of file from different tools may require explicit file format conversion. However, since the only constraint for adding a new component is the formats of the files, toolkits can be easily and incrementally extended. [4]

The environment itself is written in the programming language for which it was developed, thus enabling users to reuse, customize and extend the environment. Integration of code in different languages is a major issue for language-centered environments. Lack of process and data integration is also a problem. The strengths of these environments include good level of presentation and control integration. Interlisp, Smalltalk, Rational, and KEE are examples of language-centered environments. [4]

These environments achieve presentation integration by providing uniform, consistent, and coherent tool and workbench interfaces. Data integration is achieved through the repository concept: they have a specialized database managing all information produced and accessed in the environment. Examples of integrated environment are IBM AD/Cycle and DEC Cohesion. [4]

Fourth-generation environments were the first integrated environments. They are sets of tools and workbenches supporting the development of a specific class of program: electronic data processing and business-oriented applications. In general, they include programming tools, simple configuration management tools, document handling facilities and, sometimes, a code generator to produce code in lower level languages. Informix 4GL, and Focus fall into this category. [4]

Environments in this category focus on process integration with other integration dimensions as starting points. A process-centered environment operates by interpreting a process model created by specialized tools. They usually consist of tools handling two functions:

  • Process-model execution
  • Process-model production

Examples are East, Enterprise II, Process Wise, Process Weaver, and Arcadia. [4]

All aspects of the software development life cycle can be supported by software tools, and so the use of tools from across the spectrum can, arguably, be described as CASE; from project management software through tools for business and functional analysis, system design, code storage, compilers, translation tools, test software, and so on.

However, tools that are concerned with analysis and design, and with using design information to create parts (or all) of the software product, are most frequently thought of as CASE tools. CASE applied, for instance, to a database software product, might normally involve:

  • Modeling business / real-world processes and data flow
  • Development of data models in the form of entity-relationship diagrams
  • Development of process and function descriptions

Risks and associated controls [ edit | edit source ]

Common CASE risks and associated controls include:

  • Inadequate standardization : Linking CASE tools from different vendors (design tool from Company X, programming tool from Company Y) may be difficult if the products do not use standardized code structures and data classifications. File formats can be converted, but usually not economically. Controls include using tools from the same vendor, or using tools based on standard protocols and insisting on demonstrated compatibility. Additionally, if organizations obtain tools for only a portion of the development process, they should consider acquiring them from a vendor that has a full line of products to ensure future compatibility if they add more tools.   • Unrealistic expectations : Organizations often implement CASE technologies to reduce development costs. Implementing CASE strategies usually involves high start-up costs. Generally, management must be willing to accept a long-term payback period. Controls include requiring senior managers to define their purpose and strategies for implementing CASE technologies. [5]
  • Slow implementation : Implementing CASE technologies can involve a significant change from traditional development environments. Typically, organizations should not use CASE tools the first time on critical projects or projects with short deadlines because of the lengthy training process. Additionally, organizations should consider using the tools on smaller, less complex projects and gradually implementing the tools to allow more training time. [5]
  • Weak repository controls : Failure to adequately control access to CASE repositories may result in security breaches or damage to the work documents, system designs, or code modules stored in the repository. Controls include protecting the repositories with appropriate access, version, and backup controls. [5]

8 CASE tools

Computer Assisted Software Engineering (CASE) tools were developed to support the professional system developer and improve their productivity in the complex task of developing large information systems.

The benefits that may accrue from the use of such tools are many. From a developer’s viewpoint, they provide support for modelling aspects of the system using a variety of notations and techniques: from diagrams to mathematics and text, producing prototype code, and even verifying the correctness of the system design. They also automate the sometimes tedious process of writing system documentation and keeping it up to date. They often allow the creation and management of a central repository of documents and other artefacts. This is useful both for communication within a development team, and for project management and decision tracking. Importantly, they improve the quality of the development processes by supporting, and to a large extent enforcing, a standard methodology and sound design principles.

Despite these potential benefits, there are often obstacles to their adoption. The introduction of a CASE tool within an organisation comes at a high cost: an upfront investment is required to acquire the technology and to train personnel accordingly, while the benefits of using the tool manifest themselves only in the long term. CASE tools are only effective if standard methodologies and processes are adopted across the organisation; the definition of standard procedures and practices also has to be established at the beginning. At times the obstacles are cultural: there may be some resistance from analysts and developers who perceive the rigidity of an enforced methodology as a threat to their autonomy and creativity. The initial learning curve is quite steep and they may not consider the effort worthwhile in terms of improvement in productivity and quality. Another major drawback is that the available tools tend to be narrow in their focus and concentrate on small subset of activities within the development process. For instance, most tools support modelling, while hardly any provide facilities for communication between customers and developers. This may result in a variety of tools to be used within a process, with all the difficulties arising from integration and interchange of information.

Which factors may contribute to the successful adoption of CASE tools within a organisation?

There should be established methods and procedures across the organisation that can be supported by the tools.

Adequate investment should be put into training managers and developers.

Deployment should occur over a long period of time, as the benefits of CASE tools are not short term.

Clear procedures should be established for the use of different tools within development and standards should be followed for information exchange among tools.

To overcome some of the deficiencies of current tools, they should be integrated within practices that support project management and customer/developer communication.

A great variety of tools are available today, supporting many different functions within software development. Table 2 gives a brief taxonomy of tools based on their function; the list is not meant to be exhaustive. Also, many current CASE systems integrate many such functions within the same application environment.

Particularly relevant to this course are UML modelling tools, which support the creation of models based on UML techniques. Many such tools are available, from simple diagrammatic tools to fully blown integrated environments with project management, document repository and code generation capabilities. You will have an opportunity to explore the capability of one such tool during the course.

Computer-Aided Software Engineering (CASE) technologies are tools that provide automated assistance for software development . The goal of introducing CASE tools is the reduction of the time and cost of software development and the enhancement of the quality of the systems developed. The interest in CASE tools and environments is based on expectations about increasing productivity, improving product quality, facilitating maintenance, and making software engineers' task less odious and more enjoyable. A survey of the CASE tool market  showed that the annual worldwide market for CASE fools was $4.8 billion in 1990 and grew to $12.11 billion in 1995. Behind such a prosperous CASE market, however, another result gained from the real investigation about the use of CASE tools revealed that CASE tools seem to be sparsely used after being bought in many enterprises.

CASE is the use of computer-based support in the software development process; a CASE tool is a computer-based product aimed at supporting one or more software engineering activities within a software development process; a CASE environment is a collection of CASE tools and other components together with an integration approach that supports most or all of the interactions that occur among the environment components, and between the users of the environment and the environment itself.

Many prior studies have reported limited use of CASE tools. In a survey of 53 companies,  found that 39 (73.5%) had never used CASE. Of the 14 companies who had tried CASE, five had subsequently abandoned use of the tools. People within these fourteen companies believed that use of CASE tools improved documentation quality, improved analysis, and resulted in systems that were easier to test and maintain. However, they also found use of CASE tools difficult and time consuming. In another cross organization survey, found that only 24% of companies were using CASE tools. In a follow-up survey of thirteen managers who had been using CASE tools two years earlier, reported that continued CASE use could only be verified for four managers. The reasons for abandonment included cost, lack of measurable turns, and unrealistic expectations. Looking within organizations that used CASE tools it was found that large numbers of their systems developers were not using CASE tools.

Popular features of CASE tools

The term Computer-Aided Software Engineering (CASE) encompasses many different products with different functionalities. In the International Workshop on Computer-Aided Software Engineering (IWCASE) definition of CASE very broad terms are used: “...tools and methods to support engineering approach to systems development at all stages of the process” . When the term CASE is used, it is important to clarify what is being discussed. Most classifications of CASE tools start by considering whether the tool is upper CASE, lower CASE, or integrated CASE [3]. An upper CASE tool (front end CASE) provides support for the early stages in the systems development life cycle such as requirements analysis and design. A lower CASE tool (back end CASE) provides support for the later stages in the life cycle such as code generation and testing. Integrated CASE tools support both the early and later stages. Further classifications usually list which functionalities are supported by the tool, such as data flow diagrams, entity relationships data models, etc. provides a different type of model of CASE functionality which helps organize CASE tools.

CASE technology is the automation of step by step methodologies for software and system development. CASE tools are characterized by the stage or stages of software development life cycle on which they focus. The job of a systems developer may contain requirements analysis, process design, data design, and programming among other activities. But, not all systems developers do the same activities. One may spend most of his or her time on analysis; another, on design. The various activities that the system developers involve include Systems Analysis (including feasibility studies and requirements definition), Systems Design (including user interface, data, and process design), Programming (or generating code),

Testing, Supervisory or other management tasks and Maintenance. CASE tools play an important role in helping the system developers to perform the task efficiently.

CASE Tools in future…

The whole system is composed of many active objects. Active objects (AO) are categorized into several groups. Active objects in the same group are responsible for the same type of tasks. For example, active objects to support SA/SD methodology and object-oriented methodology. This is what we call horizontal division. All AO-groups are organized hierarchically. For example, the group on top level is for users; the group on second level is for domains; the group on third level is for development knowledge; the group on fourth level is for tools; the group on fifth level is for technique support. This is what we call the vertical division. For each group, there is a delegate which is a local server of that group. The communication among different groups is through delegates at the corresponding levels.

The system maintains multiple layers of knowledge and has the ability of self-learning and self-improvement. Especially, the system can do reasoning on incomplete information. Otherwise, the system cannot 'figure out' users' intentions and the interaction between a user and a tool will not be able to continue in some cases. Each node can be bound to a set of rules. Mixed knowledge representation is good for reducing the size of the network, and thus speeding up the learning process. In neural network, an output can always be derived from any input, even if the input is incomplete. Self learning is a natural and standard process in a neural network.

Although a CASE shell is very useful for the creation and integration of CASE tools, we believe it still is not simple and intuitive enough for CASE users. We suggest to provide CASE users with more intuitive means to describe the integration of CASE tools. A diagramming tool, similar to DFD diagramming tool, might be useful for this purpose. Pipe-filter, event-trigger and message passing models are all useful means to realize the integration of CASE tools.

Basically, software project development is a team based activity. A CASE tool should be able to support this feature. For this purpose, it is necessary to model the work process, and the collaboration and coordination among team members. We hope to represent all these information through a work flow model. Currently, there are many ways to model a work flow for team based collaborative software development. However, most of them are too strict to change dynamically (on the fly). We suggest using decentralized process models, such as 'ViewPoint' (E) , which can be described visually and is also possible to cope with deviations during process enactment.

We are sure that the next generation CASE tools will be able to operate in heterogeneous and distributed environments. JAVA is such a specification which allows for transparent access to applications operating on multiple computing platforms. JAVA is endorsed by the OMG, an organization that includes major computer manufacturers such as Digital, Sun, HP, IBM as well as software providers such as Microsoft, Sunsoft, and Object Design among its members. JAVA is possibly to become a de facto standard in the future. Based on this observation, we suggest that the next generation CASE tools are established on CORBA standard. To develop platform independent CASE tools, some platform independent programming languages, such as Java programming language will be used.

To write a program, a programmer needs little more than a text editor and a good idea. However, to be productive, he or she must be able to check the syntax of the code, and, in some cases, compile the code. To be more efficient at programming, additional tools, such as an integrated development environment (IDE) or computer-aided software-engineering (CASE) tools, can be used.

Integrated Development Environment

For most programming languages, an IDE can be used. An IDE provides a variety of tools for the programmer, and usually includes:

  • an editor for writing the program that will color-code or highlight keywords from the programming language;
  • a help system that gives detailed documentation regarding the programming language;
  • a compiler/interpreter, which will allow the programmer to run the program;
  • a debugging tool, which will provide the programmer details about the execution of the program in order to resolve problems in the code; and
  • a check-in/check-out mechanism, which allows for a team of programmers to work together on a project and not write over each other’s code changes.

Probably the most popular IDE software package right now is Microsoft’s Visual Studio . Visual Studio is the IDE for all of Microsoft’s programming languages, including Visual Basic, Visual C++, and Visual C#.

Artificial intelligence in strategy

Can machines automate strategy development? The short answer is no. However, there are numerous aspects of strategists’ work where AI and advanced analytics tools can already bring enormous value. Yuval Atsmon is a senior partner who leads the new McKinsey Center for Strategy Innovation, which studies ways new technologies can augment the timeless principles of strategy. In this episode of the Inside the Strategy Room podcast, he explains how artificial intelligence is already transforming strategy and what’s on the horizon. Joanna Pachner: What does artificial intelligence mean in the context of strategy?

Yuval Atsmon: When people talk about artificial intelligence, they include everything to do with analytics, automation, and data analysis. Marvin Minsky, the pioneer of artificial intelligence research in the 1960s, talked about AI as a “suitcase word”—a term into which you can stuff whatever you want—and that still seems to be the case. We are comfortable with that because we think companies should use all the capabilities of more traditional analysis while increasing automation in strategy that can free up management or analyst time and, gradually, introducing tools that can augment human thinking.

Joanna Pachner: AI has been embraced by many business functions, but strategy seems to be largely immune to its charms. Why do you think that is?

Yuval Atsmon: You’re right about the limited adoption. Only 7 percent of respondents to our survey about the use of AI say they use it in strategy or even financial planning, whereas in areas like marketing, supply chain, and service operations, it’s 25 or 30 percent. One reason adoption is lagging is that strategy is one of the most integrative conceptual practices. When executives think about strategy automation, many are looking too far ahead—at AI capabilities that would decide, in place of the business leader, what the right strategy is. They are missing opportunities to use AI in the building blocks of strategy that could significantly improve outcomes.

I like to use the analogy to virtual assistants. Many of us use Alexa or Siri but very few people use these tools to do more than dictate a text message or shut off the lights. We don’t feel comfortable with the technology’s ability to understand the context in more sophisticated applications. AI in strategy is similar: it’s hard for AI to know everything an executive knows, but it can help executives with certain tasks.

When executives think about strategy automation, many are looking too far ahead—at AI deciding the right strategy. They are missing opportunities to use AI in the building blocks of strategy.

Joanna Pachner: What kind of tasks can AI help strategists execute today?

Yuval Atsmon: We talk about six stages of AI development. The earliest is simple analytics, which we refer to as descriptive intelligence. Companies use dashboards for competitive analysis or to study performance in different parts of the business that are automatically updated. Some have interactive capabilities for refinement and testing.

The second level is diagnostic intelligence, which is the ability to look backward at the business and understand root causes and drivers of performance. The level after that is predictive intelligence: being able to anticipate certain scenarios or options and the value of things in the future based on momentum from the past as well as signals picked in the market. Both diagnostics and prediction are areas that AI can greatly improve today. The tools can augment executives’ analysis and become areas where you develop capabilities. For example, on diagnostic intelligence, you can organize your portfolio into segments to understand granularly where performance is coming from and do it in a much more continuous way than analysts could. You can try 20 different ways in an hour versus deploying one hundred analysts to tackle the problem.

Predictive AI is both more difficult and more risky. Executives shouldn’t fully rely on predictive AI, but it provides another systematic viewpoint in the room. Because strategic decisions have significant consequences, a key consideration is to use AI transparently in the sense of understanding why it is making a certain prediction and what extrapolations it is making from which information. You can then assess if you trust the prediction or not. You can even use AI to track the evolution of the assumptions for that prediction.

Those are the levels available today. The next three levels will take time to develop. There are some early examples of AI advising actions for executives’ consideration that would be value-creating based on the analysis. From there, you go to delegating certain decision authority to AI, with constraints and supervision. Eventually, there is the point where fully autonomous AI analyzes and decides with no human interaction.

Because strategic decisions have significant consequences, you need to understand why AI is making a certain prediction and what extrapolations it’s making from which information.

Joanna Pachner: What kind of businesses or industries could gain the greatest benefits from embracing AI at its current level of sophistication?

Yuval Atsmon: Every business probably has some opportunity to use AI more than it does today. The first thing to look at is the availability of data. Do you have performance data that can be organized in a systematic way? Companies that have deep data on their portfolios down to business line, SKU, inventory, and raw ingredients have the biggest opportunities to use machines to gain granular insights that humans could not.

Companies whose strategies rely on a few big decisions with limited data would get less from AI. Likewise, those facing a lot of volatility and vulnerability to external events would benefit less than companies with controlled and systematic portfolios, although they could deploy AI to better predict those external events and identify what they can and cannot control.

Third, the velocity of decisions matters. Most companies develop strategies every three to five years, which then become annual budgets. If you think about strategy in that way, the role of AI is relatively limited other than potentially accelerating analyses that are inputs into the strategy. However, some companies regularly revisit big decisions they made based on assumptions about the world that may have since changed, affecting the projected ROI of initiatives. Such shifts would affect how you deploy talent and executive time, how you spend money and focus sales efforts, and AI can be valuable in guiding that. The value of AI is even bigger when you can make decisions close to the time of deploying resources, because AI can signal that your previous assumptions have changed from when you made your plan.

Joanna Pachner: Can you provide any examples of companies employing AI to address specific strategic challenges?

Yuval Atsmon: Some of the most innovative users of AI, not coincidentally, are AI- and digital-native companies. Some of these companies have seen massive benefits from AI and have increased its usage in other areas of the business. One mobility player adjusts its financial planning based on pricing patterns it observes in the market. Its business has relatively high flexibility to demand but less so to supply, so the company uses AI to continuously signal back when pricing dynamics are trending in a way that would affect profitability or where demand is rising. This allows the company to quickly react to create more capacity because its profitability is highly sensitive to keeping demand and supply in equilibrium.

Joanna Pachner: Given how quickly things change today, doesn’t AI seem to be more a tactical than a strategic tool, providing time-sensitive input on isolated elements of strategy?

Yuval Atsmon: It’s interesting that you make the distinction between strategic and tactical. Of course, every decision can be broken down into smaller ones, and where AI can be affordably used in strategy today is for building blocks of the strategy. It might feel tactical, but it can make a massive difference. One of the world’s leading investment firms, for example, has started to use AI to scan for certain patterns rather than scanning individual companies directly. AI looks for consumer mobile usage that suggests a company’s technology is catching on quickly, giving the firm an opportunity to invest in that company before others do. That created a significant strategic edge for them, even though the tool itself may be relatively tactical.

Joanna Pachner: McKinsey has written a lot about cognitive biases  and social dynamics that can skew decision making. Can AI help with these challenges?

Yuval Atsmon: When we talk to executives about using AI in strategy development, the first reaction we get is, “Those are really big decisions; what if AI gets them wrong?” The first answer is that humans also get them wrong—a lot. [Amos] Tversky, [Daniel] Kahneman, and others have proven that some of those errors are systemic, observable, and predictable. The first thing AI can do is spot situations likely to give rise to biases. For example, imagine that AI is listening in on a strategy session where the CEO proposes something and everyone says “Aye” without debate and discussion. AI could inform the room, “We might have a sunflower bias here,” which could trigger more conversation and remind the CEO that it’s in their own interest to encourage some devil’s advocacy.

We also often see confirmation bias, where people focus their analysis on proving the wisdom of what they already want to do, as opposed to looking for a fact-based reality. Just having AI perform a default analysis that doesn’t aim to satisfy the boss is useful, and the team can then try to understand why that is different than the management hypothesis, triggering a much richer debate.

In terms of social dynamics, agency problems can create conflicts of interest. Every business unit [BU] leader thinks that their BU should get the most resources and will deliver the most value, or at least they feel they should advocate for their business. AI provides a neutral way based on systematic data to manage those debates. It’s also useful for executives with decision authority, since we all know that short-term pressures and the need to make the quarterly and annual numbers lead people to make different decisions on the 31st of December than they do on January 1st or October 1st. Like the story of Ulysses and the sirens, you can use AI to remind you that you wanted something different three months earlier. The CEO still decides; AI can just provide that extra nudge.

Joanna Pachner: It’s like you have Spock next to you, who is dispassionate and purely analytical.

Yuval Atsmon: That is not a bad analogy—for Star Trek fans anyway.

Joanna Pachner: Do you have a favorite application of AI in strategy?

Yuval Atsmon: I have worked a lot on resource allocation, and one of the challenges, which we call the hockey stick phenomenon, is that executives are always overly optimistic about what will happen. They know that resource allocation will inevitably be defined by what you believe about the future, not necessarily by past performance. AI can provide an objective prediction of performance starting from a default momentum case: based on everything that happened in the past and some indicators about the future, what is the forecast of performance if we do nothing? This is before we say, “But I will hire these people and develop this new product and improve my marketing”— things that every executive thinks will help them overdeliver relative to the past. The neutral momentum case, which AI can calculate in a cold, Spock-like manner, can change the dynamics of the resource allocation discussion. It’s a form of predictive intelligence accessible today and while it’s not meant to be definitive, it provides a basis for better decisions.

Joanna Pachner: Do you see access to technology talent as one of the obstacles to the adoption of AI in strategy, especially at large companies?

Yuval Atsmon: I would make a distinction. If you mean machine-learning and data science talent or software engineers who build the digital tools, they are definitely not easy to get. However, companies can increasingly use platforms that provide access to AI tools and require less from individual companies. Also, this domain of strategy is exciting—it’s cutting-edge, so it’s probably easier to get technology talent for that than it might be for manufacturing work.

The bigger challenge, ironically, is finding strategists or people with business expertise to contribute to the effort. You will not solve strategy problems with AI without the involvement of people who understand the customer experience and what you are trying to achieve. Those who know best, like senior executives, don’t have time to be product managers for the AI team. An even bigger constraint is that, in some cases, you are asking people to get involved in an initiative that may make their jobs less important. There could be plenty of opportunities for incorpo­rating AI into existing jobs, but it’s something companies need to reflect on. The best approach may be to create a digital factory where a different team tests and builds AI applications, with oversight from senior stakeholders.

The big challenge is finding strategists to contribute to the AI effort. You are asking people to get involved in an initiative that may make their jobs less important.

Joanna Pachner: Do you think this worry about job security and the potential that AI will automate strategy is realistic?

Yuval Atsmon: The question of whether AI will replace human judgment and put humanity out of its job is a big one that I would leave for other experts.

The pertinent question is shorter-term automation. Because of its complexity, strategy would be one of the later domains to be affected by automation, but we are seeing it in many other domains. However, the trend for more than two hundred years has been that automation creates new jobs, although ones requiring different skills. That doesn’t take away the fear some people have of a machine exposing their mistakes or doing their job better than they do it.

Joanna Pachner: We recently published an article about strategic courage in an age of volatility  that talked about three types of edge business leaders need to develop. One of them is an edge in insights. Do you think AI has a role to play in furnishing a proprietary insight edge?

Yuval Atsmon: One of the challenges most strategists face is the overwhelming complexity of the world we operate in—the number of unknowns, the information overload. At one level, it may seem that AI will provide another layer of complexity. In reality, it can be a sharp knife that cuts through some of the clutter. The question to ask is, Can AI simplify my life by giving me sharper, more timely insights more easily?

Joanna Pachner: You have been working in strategy for a long time. What sparked your interest in exploring this intersection of strategy and new technology?

Yuval Atsmon: I have always been intrigued by things at the boundaries of what seems possible. Science fiction writer Arthur C. Clarke’s second law is that to discover the limits of the possible, you have to venture a little past them into the impossible, and I find that particularly alluring in this arena.

AI in strategy is in very nascent stages but could be very consequential for companies and for the profession. For a top executive, strategic decisions are the biggest way to influence the business, other than maybe building the top team, and it is amazing how little technology is leveraged in that process today. It’s conceivable that competitive advantage will increasingly rest in having executives who know how to apply AI well. In some domains, like investment, that is already happening, and the difference in returns can be staggering. I find helping companies be part of that evolution very exciting.

How AI-Powered Tools Can Enhance Our Human-Centered Work

Like many educators dedicated to fostering effective social and emotional learning (SEL), you may be looking at emerging AI-powered tools with curiosity and caution about how we can adapt to this latest wave of technology without further eroding opportunities for human-to-human relationship-building. 

As a licensed psychologist and behavioral health advocate who has dedicated my career to exploring how technology can enhance the work of teachers, counselors, and therapists, I’m here to shed light on how AI, when used responsibly, can augment the impact of our human-centered work. 

AI as a Tier 1 SEL Support

This technology can enhance Tier 1 SEL and preventative mental health support. Tier 1 strategies provide broad, universal support intended to meet the needs of most students schoolwide. As the tiers increase, the level of support grows more personalized. While SEL is not a mental health intervention, it helps foster “protective factors” that all students can benefit from, like developing the skills to cope with stress and understand emotions. It is not a replacement for mental health services for students who may need a deeper, more personalized level of support. This technology can be used to enhance and extend SEL for use for Tier 1, while also serving as a bridge to help identify students who may benefit from Tier 2 and additional mental health supports. 

In this post, I will share outcomes from Pulling Back the Curtain on Youth Mental Health , a report recently released by Alongside, a web and mobile app that provides personalized support and SEL skill-building activities with the help of an AI chatbot. For full disclosure, I oversee Alongside’s clinical team and teen advisors who work collaboratively to develop product content and features.

The report is based on findings from more than 30,000 chat and SEL skill-building sessions that middle and high school students across the U.S. engaged in this year. The quantitative and qualitative data reveal a variety of ways that students are finding value in features that are responsive to their immediate needs and lived experiences. I’ll share a few takeaways here, and invite you to download the full report if you are interested in going deeper. 

Key Takeaways

1. AI personalization gives students agency to seek the kind of support they feel will help them most, and not rush into problem-solving until they are ready. 

One of our key findings reveals that students benefit from having a confidential space to simply feel heard. Over 36 percent of the time, students using the app chose to engage in chats where the primary purpose was to process their feelings without judgment, rather than being rushed to problem-solve. After completing activities on the app, students rated it as “helpful” or “very helpful” more than 86 percent of the time. This was consistent across age, gender, and ethnicity. 

2. With AI, SEL tools can provide responsive social and emotional skill-building on the topics currently causing the most distress. 

Perhaps not surprisingly, the study indicates that interpersonal relationships are the biggest source of stress for teens, with over 40 percent of chat sessions focusing on peer and family relationships. Interestingly, though, there were some gender and age differences. Female and non-binary students most frequently sought help with friendships, while male students more commonly struggled with family matters. In terms of age, students in grades 5 through 8 struggled most with friendships, while ninth, tenth, and twelfth graders sought more help with romantic relationships. Eleventh graders stood out as the only age group that sought help with school issues more frequently than relationship issues. 

3. AI can personalize support by relating activities to students’ lived experiences and responding to them in their native language and reading level. 

One AI superpower is the ability to offer social and emotional guidance in students’ native language and adjust its readability based on age or grade. When given the opportunity to select a language on the app, Spanish, Chinese, Vietnamese, and Russian were the top choices after English. Both counselors and students reported that this was a huge benefit for English language learners. Teen adviser Niku Sedarat commented, “Feeling like our cultural identity is accounted for in the support we seek makes us feel like WE are accounted for.”

4. Confidential spaces for students to seek help can aid in identifying severe issues, such as suicidal ideation, that may otherwise fly under the radar. 

AI facilitates the ability to monitor for students who are struggling with more severe issues including self-harm, suicidal ideation, homicidal ideation, and abuse. The majority of students who discussed severe issues were not previously identified by the school teams as students who were struggling. When students using the app did bring up thoughts of harm to self or others, school teams were immediately alerted and students were guided through a safety protocol. Notably, the small percentage of students who disclosed thoughts of self-harm during a chat session tended to be high-risk according to the Columbia Suicide Severity Rating Scale (CSSRS). This emphasizes how this type of intervention can be an on-ramp to getting more intensive help when needed. 

Extending the Reach of SEL Support

While digital interventions cannot replace the value of human support, data collected from students using the Alongside app demonstrates how an AI-powered tool can complement a comprehensive multi-tiered systems of support (MTSS) program. Title: future trends in the design of memetic algorithms: the case of the linear ordering problem.

Abstract: The way heuristic optimizers are designed has evolved over the decades, as computing power has increased. Initially, trajectory metaheuristics used to shape the state of the art in many problems, whereas today, population-based mechanisms tend to be more effective.Such has been the case for the Linear Ordering Problem (LOP), a field in which strategies such as Iterated Local Search and Variable Neighborhood Search led the way during the 1990s, but which have now been surpassed by evolutionary and memetic schemes. This paper focuses on understanding how the design of LOP optimizers will change in the future, as computing power continues to increase, yielding two main contributions. On the one hand, a metaheuristic was designed that is capable of effectively exploiting a large amount of computational resources, specifically, computing power equivalent to what a recent core can output during runs lasting over four months. Our analysis of this aspect relied on parallelization, and allowed us to conclude that as the power of the computational resources increases, it will be necessary to boost the capacities of the intensification methods applied in the memetic algorithms to keep the population from stagnating. And on the other, the best-known results for today's most challenging set of instances (xLOLIB2) were significantly outperformed. Instances with sizes ranging from 300 to 1000 were analyzed, and new bounds were established that provide a frame of reference for future research.

Attorney John Eastman pleads not guilty to felony charges in Arizona’s fake elector case

PHOENIX (AP) — Attorney John Eastman pleaded not guilty on Friday to conspiracy, fraud and forgery charges for his role in the effort to overturn Donald Trump’s loss in Arizona to Joe Biden in the 2020 election.

Eastman, who devised a strategy to try to persuade Congress not to certify the election, is the first person charged in Arizona’s fake elector case to be arraigned.

Eastman made a brief statement outside the courthouse, saying the charges against him should have never been filed.

“I had zero communications with the electors in Arizona (and) zero involvement in any of the election litigation in Arizona or legislative hearings. And I am confident that with the laws faithfully applied, I will be fully be exonerated at the end of this process,” Eastman said. He declined to make further comment.

Arraignments are scheduled May 21 for 12 other people charged in the case, including nine of the 11 Republicans who had submitted a document to Congress falsely declaring Trump had won Arizona.

The Arizona indictment said Eastman encouraged the GOP electors to cast their votes in December 2020, unsuccessfully pressured state lawmakers to change the election’s outcome in Arizona and told then-Vice President Mike Pence that he could reject Democratic electors in the counting of electoral votes in Congress on Jan. 6, 2021.

Trump himself was not charged in the Arizona case but was referred to as an unindicted co-conspirator.

Charges have not yet been made public against Rudy Giuliani, the former New York mayor and Trump-aligned attorney, but he was readily identifiable based on descriptions of the defendants in the indictment. No arraignment date has been scheduled for Giuliani. Arizona authorities say they have been unable to serve Giuliani with the notice of the charges.

Former Trump chief of staff Mark Meadows is scheduled to be arraigned on June 7.

Last year, Eastman was indicted on racketeering, conspiracy and other charges in a scheme to overturn the 2020 president election in Georgia. He has pleaded not guilty to the Georgia charges. Eastman also is named as an unindicted co-conspirator in the sprawling federal indictment filed in Washington against Trump for working to overturn the results of the 2020 election in the run-up to the violent riot by his supporters at the U.S. Capitol.

Arizona is the fourth state where allies of the former president have been charged with using false or unproven claims about voter fraud related to the election.

The 11 people who had been nominated to be Arizona’s Republican electors met in Phoenix on Dec. 14, 2020, to sign a certificate saying they were “duly elected and qualified” electors and claiming that Trump carried the state. A one-minute video of the signing ceremony was posted on social media by the Arizona Republican Party at the time. The document was later sent to Congress and the National Archives, where it was ignored.

Biden won Arizona by more than 10,000 votes.

Of the eight lawsuits that unsuccessfully challenged Biden’s victory in the state, one was filed by the 11 fake Arizona electors, who had asked a federal judge to de-certify the results and block the state of Arizona from sending results to the Electoral College. In dismissing the case, the judge concluded the Republicans had “failed to provide the court with factual support for their extraordinary claims.” Days after that lawsuit was dismissed, the 11 participated in the certificate signing.

Multiple in-person attempts were made to serve Giuliani with the notice but a doorman at his New York City apartment wouldn’t accept it, said Richie Taylor, a spokesperson for Democratic Arizona Attorney General Kris Mayes, whose office is prosecuting the case. Taylor said efforts by the attorney general’s office to reach Giuliani by phone also were unsuccessful.
