One of the biggest hindrances to innovation is complacency—it can be more comfortable to do what you know than venture into the unknown. Business leaders can overcome this barrier by mobilizing creative team members and providing space to innovate.

There are several tools you can use to encourage creativity in the workplace. Creative problem-solving is one of them, which facilitates the development of innovative solutions to difficult problems.

What Is Creative Problem-Solving?

Research is necessary when solving a problem. But there are situations where a problem’s specific cause is difficult to pinpoint. This can occur when there’s not enough time to narrow down the problem’s source or there are differing opinions about its root cause.

In such cases, you can use creative problem-solving , which allows you to explore potential solutions regardless of whether a problem has been defined.

Creative problem-solving is less structured than other innovation processes and encourages exploring open-ended solutions. It also focuses on developing new perspectives and fostering creativity in the workplace . Its benefits include:

  • Finding creative solutions to complex problems : User research can insufficiently illustrate a situation’s complexity. While other innovation processes rely on this information, creative problem-solving can yield solutions without it.
  • Adapting to change : Business is constantly changing, and business leaders need to adapt. Creative problem-solving helps overcome unforeseen challenges and find solutions to unconventional problems.
  • Fueling innovation and growth : In addition to solutions, creative problem-solving can spark innovative ideas that drive company growth. These ideas can lead to new product lines, services, or a modified operations structure that improves efficiency.

Creative problem-solving is traditionally based on the following key principles :

1. Balance Divergent and Convergent Thinking

Creative problem-solving uses two primary tools to find solutions: divergence and convergence. Divergence generates ideas in response to a problem, while convergence narrows them down to a shortlist. It balances these two practices and turns ideas into concrete solutions.

2. Reframe Problems as Questions

By framing problems as questions, you shift from focusing on obstacles to solutions. This provides the freedom to brainstorm potential ideas.

3. Defer Judgment of Ideas

When brainstorming, it can be natural to reject or accept ideas right away. Yet, immediate judgments interfere with the idea generation process. Even ideas that seem implausible can turn into outstanding innovations upon further exploration and development.

4. Focus on "Yes, And" Instead of "No, But"

Using negative words like "no" discourages creative thinking. Instead, use positive language to build and maintain an environment that fosters the development of creative and innovative ideas.

Creative Problem-Solving and Design Thinking

Whereas creative problem-solving facilitates developing innovative ideas through a less structured workflow, design thinking takes a far more organized approach.

Design thinking is a human-centered, solutions-based process that fosters the ideation and development of solutions. In the online course Design Thinking and Innovation , Harvard Business School Dean Srikant Datar leverages a four-phase framework to explain design thinking.

The four stages are:

  • Clarify: The clarification stage allows you to empathize with the user and identify problems. Observations and insights are informed by thorough research. Findings are then reframed as problem statements or questions.
  • Ideate: Ideation is the process of coming up with innovative ideas. The divergence of ideas involved with creative problem-solving is a major focus.
  • Develop: In the development stage, ideas evolve into experiments and tests. Ideas converge and are explored through prototyping and open critique.
  • Implement: Implementation involves continuing to test and experiment to refine the solution and encourage its adoption.

Creative problem-solving primarily operates in the ideate phase of design thinking but can be applied to others. This is because design thinking is an iterative process that moves between the stages as ideas are generated and pursued. This is normal and encouraged, as innovation requires exploring multiple ideas.

Creative Problem-Solving Tools

While there are many useful tools in the creative problem-solving process, here are three you should know:

Creating a Problem Story

One way to innovate is by creating a story about a problem to understand how it affects users and what solutions best fit their needs. Here are the steps you need to take to use this tool properly.

1. Identify a UDP

Create a problem story to identify the undesired phenomena (UDP). For example, consider a company that produces printers that overheat. In this case, the UDP is "our printers overheat."

2. Move Forward in Time

To move forward in time, ask: “Why is this a problem?” For example, minor damage could be one result of the machines overheating. In more extreme cases, printers may catch fire. Don't be afraid to create multiple problem stories if you think of more than one UDP.

3. Move Backward in Time

To move backward in time, ask: “What caused this UDP?” If you can't identify the root problem, think about what typically causes the UDP to occur. For the overheating printers, overuse could be a cause.

Following the three-step framework above helps illustrate a clear problem story:

  • The printer is overused.
  • The printer overheats.
  • The printer breaks down.

You can extend the problem story in either direction if you think of additional cause-and-effect relationships.

4. Break the Chains

By this point, you’ll have multiple UDP storylines. Take two that are similar and focus on breaking the chains connecting them. This can be accomplished through inversion or neutralization.

  • Inversion: Inversion changes the relationship between two UDPs so the cause is the same but the effect is the opposite. For example, if the UDP is "the more X happens, the more likely Y is to happen," inversion changes the equation to "the more X happens, the less likely Y is to happen." Using the printer example, inversion would consider: "What if the more a printer is used, the less likely it’s going to overheat?" Innovation requires an open mind. Just because a solution initially seems unlikely doesn't mean it can't be pursued further or spark additional ideas.
  • Neutralization: Neutralization completely eliminates the cause-and-effect relationship between X and Y. This changes the above equation to "the more or less X happens has no effect on Y." In the case of the printers, neutralization would rephrase the relationship to "the more or less a printer is used has no effect on whether it overheats."

Even if creating a problem story doesn't provide a solution, it can offer useful context to users’ problems and additional ideas to be explored. Given that divergence is one of the fundamental practices of creative problem-solving, it’s a good idea to incorporate it into each tool you use.

Brainstorming

Brainstorming is a tool that can be highly effective when guided by the iterative qualities of the design thinking process. It involves openly discussing and debating ideas and topics in a group setting. This facilitates idea generation and exploration as different team members consider the same concept from multiple perspectives.

Hosting brainstorming sessions can result in problems, such as groupthink or social loafing. To combat this, leverage a three-step brainstorming method involving divergence and convergence :

  • Have each group member come up with as many ideas as possible and write them down to ensure the brainstorming session is productive.
  • Continue the divergence of ideas by collectively sharing and exploring each idea as a group. The goal is to create a setting where new ideas are inspired by open discussion.
  • Begin the convergence of ideas by narrowing them down to a few explorable options. There’s no "right number of ideas." Don't be afraid to consider exploring all of them, as long as you have the resources to do so.

Alternate Worlds

The alternate worlds tool is an empathetic approach to creative problem-solving. It encourages you to consider how someone in another world would approach your situation.

For example, if you’re concerned that the printers you produce overheat and catch fire, consider how a different industry would approach the problem. How would an automotive expert solve it? How would a firefighter?

Be creative as you consider and research alternate worlds. The purpose is not to nail down a solution right away but to continue the ideation process through diverging and exploring ideas.

Variants like brainwriting (where ideas are written down rather than spoken) and reverse brainstorming (thinking of ways to cause the problem) can offer fresh perspectives and ensure broader participation.

Mind mapping

Mind mapping is a visual tool that helps structure information, making connections between disparate pieces of data. It is particularly useful in organizing thoughts, visualizing relationships, and ensuring a comprehensive approach to a problem.

SCAMPER technique

SCAMPER stands for Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, and Reverse. This technique prompts individuals to look at existing products, services, or processes in new ways, leading to innovative solutions.

Creative problem-solving offers numerous benefits, both at the individual and organizational levels. Some of the most prominent advantages include:

Throughout my years at Microsoft, I’ve used variations of Creative Problem Solving to tackle big, audacious challenges and create new opportunities for innovation.

I this article, I walkthrough the original Creative Problem Solving process and variations so that you can more fully appreciate the power of the process and how it’s evolved over the years.

It provides a structured process that helps individuals and teams think creatively, explore possibilities, and develop practical solutions.

The Creative Problem Solving process framework typically consists of the following stages:

  • Clarify : In this stage, the problem or challenge is clearly defined, ensuring a shared understanding among participants. The key objectives, constraints, and desired outcomes are identified.
  • Generate Ideas : During this stage, participants engage in divergent thinking to generate a wide range of ideas and potential solutions. The focus is on quantity and deferring judgment, encouraging free-flowing creativity.
  • Develop Solutions : In this stage, the generated ideas are evaluated, refined, and developed into viable solutions. Participants explore the feasibility, practicality, and potential impact of each idea, considering the resources and constraints at hand.
  • Implement : Once a solution or set of solutions is selected, an action plan is developed to guide the implementation process. This includes defining specific steps, assigning responsibilities, setting timelines, and identifying the necessary resources.
  • Evaluate : After implementing the solution, the outcomes and results are evaluated to assess the effectiveness and impact. Lessons learned are captured to inform future problem-solving efforts and improve the process.

Throughout the Creative Problem Solving framework, various creativity techniques and tools can be employed to stimulate idea generation, such as brainstorming, mind mapping, SCAMPER (Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, Reverse), and others.

What are Variations of the Creative Problem Solving Process?

There are several variations of the Creative Problem Solving process, each emphasizing different steps or stages.

Here are five variations that are commonly referenced:

  • Osborn-Parnes Creative Problem Solving : This is one of the earliest and most widely used versions of Creative Problem Solving. It consists of six stages: Objective Finding, Fact Finding, Problem Finding, Idea Finding, Solution Finding, and Acceptance Finding. It follows a systematic approach to identify and solve problems creatively.
  • Creative Problem Solving 21st Century : Creative Problem Solving 21st Century, developed by Roger Firestien, is an innovative approach that empowers individuals to identify and take action towards achieving their goals, wishes, or challenges by providing a structured process to generate ideas, develop solutions, and create a plan of action.
  • FourSight Thinking Profiles : This model introduces four stages in the Creative Problem Solving process: Clarify, Ideate, Develop, and Implement. It emphasizes the importance of understanding the problem, generating a range of ideas, developing and evaluating those ideas, and finally implementing the best solution.
  • Basadur’s Innovative Process : Basadur’s Innovative Process, developed by Min Basadur, is a systematic and iterative process that guides teams through eight steps to effectively identify, define, generate ideas, evaluate, and implement solutions, resulting in creative and innovative outcomes.
  • Synectics : Synectics is a Creative Problem Solving variation that focuses on creating new connections and insights. It involves stages such as Problem Clarification, Idea Generation, Evaluation, and Action Planning. Synectics encourages thinking from diverse perspectives and applying analogical reasoning.
  • SCAMPER : SCAMPER is an acronym representing different creative thinking techniques to stimulate idea generation. Each letter stands for a strategy: Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, and Rearrange. SCAMPER is used as a tool within the Creative Problem Solving process to generate innovative ideas by applying these strategies.
  • Design Thinking : While not strictly a variation of Creative Problem Solving, Design Thinking is a problem-solving approach that shares similarities with Creative Problem Solving. It typically includes stages such as Empathize, Define, Ideate, Prototype, and Test. Design Thinking focuses on understanding users’ needs, ideating and prototyping solutions, and iterating based on feedback.

These are just a few examples of variations within the Creative Problem Solving framework. Each variation provides a unique perspective on the problem-solving process, allowing individuals and teams to approach challenges in different ways.

Osborn-Parnes Creative Problem Solving (CPS)

The original Creative Problem Solving (CPS) process, developed by Alex Osborn and Sidney Parnes, consists of the following steps:

  • Objective Finding : In this step, the problem or challenge is clearly defined, and the objectives and goals are established. It involves understanding the problem from different perspectives, gathering relevant information, and identifying the desired outcomes.
  • Fact Finding : The objective of this step is to gather information, data, and facts related to the problem. It involves conducting research, analyzing the current situation, and seeking a comprehensive understanding of the factors influencing the problem.
  • Problem Finding : In this step, the focus is on identifying the root causes and underlying issues contributing to the problem. It involves reframing the problem, exploring it from different angles, and asking probing questions to uncover insights and uncover potential areas for improvement.
  • Idea Finding : This step involves generating a wide range of ideas and potential solutions. Participants engage in divergent thinking techniques, such as brainstorming, to produce as many ideas as possible without judgment or evaluation. The aim is to encourage creativity and explore novel possibilities.
  • Solution Finding : After generating a pool of ideas, the next step is to evaluate and select the most promising solutions. This involves convergent thinking, where participants assess the feasibility, desirability, and viability of each idea. Criteria are established to assess and rank the solutions based on their potential effectiveness.
  • Acceptance Finding : In this step, the selected solution is refined, developed, and adapted to fit the specific context and constraints. Strategies are identified to overcome potential obstacles and challenges. Participants work to gain acceptance and support for the chosen solution from stakeholders.
  • Solution Implementation : Once the solution is finalized, an action plan is developed to guide its implementation. This includes defining specific steps, assigning responsibilities, setting timelines, and securing the necessary resources. The solution is put into action, and progress is monitored to ensure successful execution.
  • Monitoring and Evaluation : The final step involves tracking the progress and evaluating the outcomes of the implemented solution. Lessons learned are captured, and feedback is gathered to inform future problem-solving efforts. This step helps refine the process and improve future problem-solving endeavors.

The CPS process is designed to be iterative and flexible, allowing for feedback loops and refinement at each stage. It encourages collaboration, open-mindedness, and the exploration of diverse perspectives to foster creative problem-solving and innovation.

Criticisms of the Original Creative Problem Solving Approach

While Osborn-Parnes Creative Problem Solving is a widely used and effective problem-solving framework, it does have some criticisms, challenges, and limitations.

These include:

  • Linear Process : CPS follows a structured and linear process, which may not fully capture the dynamic and non-linear nature of complex problems.
  • Overemphasis on Rationality : CPS primarily focuses on logical and rational thinking, potentially overlooking the value of intuitive or emotional insights in the problem-solving process.
  • Limited Cultural Diversity : The CPS framework may not adequately address the cultural and contextual differences that influence problem-solving approaches across diverse groups and regions.
  • Time and Resource Intensive : Implementing the CPS process can be time-consuming and resource-intensive, requiring significant commitment and investment from participants and organizations.
  • Lack of Flexibility : The structured nature of CPS may restrict the exploration of alternative problem-solving methods, limiting adaptability to different situations or contexts.
  • Limited Emphasis on Collaboration : Although CPS encourages group participation, it may not fully leverage the collective intelligence and diverse perspectives of teams, potentially limiting the effectiveness of collaborative problem-solving.
  • Potential Resistance to Change : Organizations or individuals accustomed to traditional problem-solving approaches may encounter resistance or difficulty in embracing the CPS methodology and its associated mindset shift.

Despite these criticisms and challenges, the CPS framework remains a valuable tool for systematic problem-solving.

Adapting and supplementing it with other methodologies and approaches can help overcome some of its limitations and enhance overall effectiveness.

Creative Problem Solving 21st Century

Roger Firestien is a master facilitator of the Creative Problem Solving process. He has been using it, studying it, researching it, and teaching it for 40 years.

According to him, the 21st century requires a new approach to problem-solving that is more creative and innovative.

He has developed a program that focuses on assisting facilitators of the Creative Problem Solving Process to smoothly and confidently transition from one stage to the next in the Creative Problem Solving process as well as learn how to talk less and accomplish more while facilitating Creative Problem Solving.

Creative Problem Solving empowers individuals to identify and take action towards achieving their goals, manifesting their aspirations, or addressing challenges they wish to overcome.

A good analogy for this is writing with your right or left hand. Think about writing with your right or left hand. Most of us have a dominant hand that we use for writing. It’s the hand we’re most comfortable with and it comes naturally to us. But it doesn’t mean we can’t write with our non-dominant hand. We can still do it, but it requires more effort and focus.

Similarly, in the creative process, we have preferred stages or parts that we enjoy and feel comfortable in. These are our peak preferences. However, it doesn’t mean we can’t work on the other stages. We can make a conscious effort to spend time and work on those stages, even if they don’t come as naturally to us.

  • M – Modify : How can we modify the cooking method or preparation techniques for the breakfast sandwich? We could experiment with different cooking techniques like grilling or toasting the bread to add a crispy texture.
  • P – Put to another use : How can we repurpose breakfast sandwich ingredients for other meals or snacks? We could use the same ingredients to create a breakfast burrito or use the bread to make croutons for a salad.
  • E – Eliminate : What unnecessary steps or ingredients can we eliminate to simplify the breakfast sandwich-making process? We could eliminate the need for butter by using a non-stick pan or omit certain condiments to streamline the assembly process.
  • R – Reverse or Rearrange : How can we reverse or rearrange the order of ingredients for a unique twist? We could reverse the order of ingredients by placing the cheese on the outside of the sandwich to create a crispy cheese crust.

These are just a few examples of how SCAMPER prompts can spark ideas for improving the breakfast sandwich-making process.

The key is to think creatively and explore possibilities within each prompt to generate innovative solutions to the challenge at hand.

Design Thinking

Design thinking provides a structured framework for creative problem-solving, with an emphasis on human needs and aspirations .

It’s an iterative process that allows for continuous learning , adaptation , and improvement based on user feedback and insights.

Here are some key ways to think about Design Thinking:

  • Design thinking is an iterative and human-centered approach to problem-solving and innovation. It’s a methodology that draws inspiration from the design process to address complex challenges and create innovative solutions.
  • Design thinking places a strong emphasis on understanding the needs and perspectives of the end-users or customers throughout the problem-solving journey.
  • Design thinking is a collaborative and interdisciplinary process . It encourages diverse perspectives and cross-functional collaboration to foster innovation. It can be applied to a wide range of challenges, from product design and service delivery to organizational processes and social issues.

What is the Origin of Design Thinking

The origin of Design Thinking can be traced back to the work of various scholars and practitioners over several decades.

While it has evolved and been influenced by multiple sources, the following key influences are often associated with the development of Design Thinking:

  • Herbert A. Simon : In the 1960s, Nobel laureate Herbert A. Simon emphasized the importance of “satisficing” in decision-making and problem-solving. His work focused on the iterative nature of problem-solving and the need for designers to explore various alternatives before arriving at the optimal solution.
  • Horst Rittel and Melvin Webber : In the 1970s, Rittel and Webber introduced the concept of “wicked problems,” which are complex and ill-defined challenges that do not have clear solutions. Dr. John Martin on “Psychological” vs. “Procedural” Approach

Dr. John Martin of the Open University in the UK offers an insightful perspective on how various Creative Problem Solving and Brainstorming techniques differ.

In his notes for the Creative Management module of their MBA Course in 1997, he states:

“In practice, different schools of creativity training borrow from one another. The more elaborate forms of creative problem-solving, such as the Buffalo CPS method (basically brainstorming), incorporate quite a number of features found in Synectics.

However there is still a discernible split between the ‘psychological’ approaches such as Synectics that emphasize metaphor, imagery, emotion, energy etc. and ‘procedural’ approaches that concentrate on private listings, round robins etc.. Of course practitioners can combine these techniques, but there is often a discernible bias towards one or other end of the spectrum”

Brainstorming was the original Creative Problem-solving Technique, developed in the 1930s by Alex Osborn (the O of the advertising agency BBDO) and further developed by Professor Sidney Parnes of the Buffalo Institute.

The Osborn-Parnes model is the most widely practised form of brainstorming, though the word has become a generic term for any attempt to generate new ideas in an environment of suspending judgement. It may include elements of other techniques, such as de Bono’s Lateral Thinking.”

Why Creative Problem Solving Requires Both Convergent and Divergent Thinking

When it comes to developing creative ideas, often we are given platitudes, like “turn the problem upside down” and “think outside the box,” that sound nice but aren’t exactly helpful. Fortunately, by using the proven method of Creative Problem Solving (CPS), anyone can innovate.

What is Creative Problem Solving?

According to influential CPS educator Ruth Noller, CPS is best understood as a combination of its three parts :

Creative — specifies elements of newness, innovation and novelty

Problem — refers to any situation that presents a challenge, offers an opportunity or represents a troubling concern

Solving —  means devising ways to answer, to meet or to satisfy a situation by changing self or situation While there exist many different methods of implementing CPS, a majority promote two distinct methods of thought: convergent and divergent thinking. While you might have come across these terms before, read below for a refresher!

Convergent and Divergent Thinking

Convergent thinking embraces logic to identify and analyze the best solution from an existing list of answers. It’s important to note that this method leaves no room for uncertainty — answers are either right or wrong. Because of this, the more knowledge someone has of a subject, the more accurately they are able to answer clearly defined questions. In contrast, divergent thinking involves solving a problem using methods that deviate from commonly used or existing strategies. In this case, an individual creates many different answers using the information available to them. Often, solutions produced by this type of thinking are unique and surprising.

The Best of Both Worlds

When it comes to solving the types of problems that regularly arise in the STEM (science, technology, engineering and mathematics) fields, it is sometimes assumed that convergent thinking should be avoided. On the surface, this makes sense, as complex problems often require novel solutions. Is there anything wrong with solely embracing divergent thinking strategies? Simply put, the answer is yes. Using divergent thinking on its own might produce unique solutions, but in extreme cases, these might not be grounded in reality. For example, let’s say you want to create a vehicle that runs using clean energy. Without using convergent thinking to first understand the problem, a great deal of time could be wasted trying solutions that have no chance of working. Powering a vehicle using cotton candy or mustard will do nothing, beyond making a mess. Instead, using convergent thinking to first identify a promising area to explore (biodiesel, hydrogen, electricity, etc.), will prevent a lot of frustration and loss of time. While this is of course an extreme example, it shows the importance of combining both divergent and convergent methods of thinking to solve complicated problems. Often when we have a problem, we try to solve it in the same way we did before. However, some issues cannot be solved with existing ideas and solutions. In this case, we need to turn to our creative side for problem-solving strategies.

Creative problem-solving is a way of moving beyond predictable and obvious solutions to problems . When we have a creative approach to problem-solving, we expand our thinking out from what we already know about a problem, and from solutions that we have used in the past, to generate innovative and effective solutions.

Here are 8 creative problem-solving strategies you could try to bring creativity and fresh ideas to bear on any problem you might have.

1. counterfactual thinking.

Counterfactual thinking involves considering what would have happened if the events in the past had happened slightly differently. In essence, it is asking ‘what if’ questions about the past.

So for example, you might ask ‘ What would have happened if I had moved to San Francisco instead of New York ?’ This helps you to break free of current constraints and consider the paths not taken.

2. Creativity of Constraints

We often think that constraints inhibit creativity because they reduce the number of possible solutions. However, constraints can actually generate new creative ideas as we have to be more creative to overcome the limitations. For example, creating a meal for less than $5 dollars reduces the potential ingredients you can use but may encourage you to use basic ingredients in more innovative ways.

The painter Pablo Picasso used constraints in his Blue Period between 1901 and 1904 when he painted almost entirely in shades of blue and green. Within these constraints, he found new ways to represent the world in paint.

3. Brainstorming

Most of us need no introduction to brainstorming. The key element of this strategy is to remove inhibitions that normally cause people to edit their creative ideas and dismiss them before they have really had a chance to examine them. When brainstorming, the most essential feature is that no idea is too ridiculous for consideration.

4. Questioning Assumptions

We all have assumptions about just about everything. We make assumptions about what is and isn’t possible and what things can and can’t be. This strategy asks you to think about all the assumptions made about a product or idea and then to question whether these are really true. This can spark truly innovative ideas.

5. Thought Experiment

A thought experiment is when you consider in the imagination a hypothesis that cannot easily be tested. For example, Einstein’s thought experiment ‘what would happen if you chased a beam of light as it moved through space’ led to the development of his special theory of relativity.

It is not necessary for the experiment to be impossible to perform – it is just that the experiment takes place only in the mind.

6. Forced Connections

Using forced connections can create new ideas. You simply bring two objects together to create an entirely new product or concept. Examples include the sofa-bed and the Apple watch which both combined two existing products to create something new. Genres in fiction often use this approach of combining two genres to create a new one such as in historical romance or comic fantasy.

To practice this technique, simply place some random objects or a list of random objects in a bag and pull out two, then try to make connections between them and see how they could be combined to create a new idea.

Using this technique allows your imagination to run riot. Think of the most outlandish and unattainable and impractical solutions. This is the opposite of the constraints strategy, but it can also work surprisingly well.

Once you have come up with a few ‘ wishes ,’ you can try to create a solution by scaling back these ideas into something more attainable.

8. Creative Intuition

Often creative thinking happens when we least expect it and doesn’t feel like ‘thinking’ at all. This is the flash of insight that comes when we stop thinking about a problem and are doing something else that doesn’t require much conscious attention, such as taking a shower or driving.

The most famous example is Archimedes’ ‘Eureka’ moment when in a sudden flash of inspiration he worked out how to work out if the King’s crown was made entirely of gold. When he found his solution he famously cried “Eureka” from Greek heurēka meaning ‘ I have found it ‘.

So next time you are stuck on a problem, take a break and a bath.

The simple fact is that many people try doing the same thing over and over again and expect a different result. Doesn’t work that way. All of these 8 ideas are well thought out and should be considered when confronted with a problem. It seems that when you solve one problem, two more come along. Life is, in some ways, a problem we all have to solve. Some resolutions work better than other. Looking for new solutions to old problems is what makes us human.

What Is Creative Problem Solving and Why Is It Important?

Numerous studies, including ones from the US Department of Education , World Economic Forum , and Bloomberg indicate that tomorrow’s jobs will demand “creative problem solving skills.” But what exactly are creative problem solving skills? And are they being taught effectively to the next generation who will face competition for jobs from automation? To learn more about creative problem solving in the classroom, Adobe conducted a new study to understand how educators and policymakers think about creative problem solving skills, how critical these skills are to future jobs, and how they are currently being nurtured in schools today.

We asked educators and policymakers to talk to us about creative problem solving based upon the following definition: “Creative Problem Solving is the process of redefining problems and opportunities, coming up with new, innovative responses and solutions, and then taking action.” We wanted to know how skills like independent learning, learning through success or failure, and working with diverse teams are critical to a students’ ability to succeed in the future workforce.

What we discovered was extremely illuminating. Three quarters of the educators surveyed believe that students need to develop these skills to protect their futures, as the professions that require creative problem solving are less likely to be impacted by automation. However, it isn’t just job-protection where creative problem solving makes a difference. Almost 90 percent of respondents believe students who excel at creative problem solving will have higher-earning job opportunities in the future, and 85 percent agreed that these same skills are in high demand by today’s employers for senior-level and higher-paying careers.

Knowing that 90 percent of educators believe creative problem solving should be integrated across all curricula, and that policymakers are in vehement agreement, it’s reasonable to assume that schools are already providing opportunities for students to develop these skills. Alarmingly though, this critical skillset is not emphasized enough in schools today due to the barriers educators face – from tight budgets and lack of resources to outdated testing requirements. Coupled with the fact that more than half of educators explain that they do not have the training or knowledge to help students develop creative problem solving skills, the challenge that educators and students face is vast.

Adobe believes that we need to support educators who are teaching creative problem solving, get technology into the hands of schools and students, and inspire young people to create. While technology alone is not the answer, it plays a key role. That is why Adobe is working to update its licensing models, so students – including those under the age of 13, consistent with U.S children’s privacy regulations – can access Creative Cloud in the classroom and at home using just their school I.D. to log in. This will reap benefits for the users, as the educators surveyed who use Creative Cloud in the classroom report that their students are more prepared for the jobs of the future .

Lastly, Adobe recognizes that it is critical to challenge students and encourage them to create and to have a positive social impact. Life and work in the beginning of the twenty-first century has been described as volatile, uncertain, complex, and ambiguous. In this fast changing, innovation-driven environment, Creative Problem-Solving has been identified as a fundamental skill for success. In contrast to routine problem-solving, with straightforward and repeatable solution paths, today’s problems are described as being complex and wicked. To generate the possibilities that can effectively address complex problems, individuals need to draw on the highest level of human thought – creativity. Creative Problem-Solving explicitly draws on, and promotes, effective creative thinking. The purpose of this entry is to describe and distinguish Creative Problem-Solving from other forms of problems-solving. Moreover, as Creative Problem-Solving is a deliberate creativity methodology, this chapter also provides a description of the more specific thinking skills that are embodied by the higher-order skill of creative thinking and are explicitly called on in Creative Problem-Solving. What is Creative Problem-Solving?

Before we define Creative Problem-Solving or (CPS) for short, let’s answer the question: what is creativity ?

In my forty-five-plus years as a university professor teaching the creative process at the Center for Applied Imagination at Buffalo State University, an author of seven books on the creative process, and as a business innovation consultant, when I tell people what I do, the immediate response is “I am not creative.” Only people in the visual arts and musicians are creative people.”

That is just not true.

Creativity is complex and there are many definitions of it.

One of my favorite definitions of creativity is by Dr. Morris I. Stein.

Creativity: The production of something that is novel and useful.

That’s it. It’s that simple.

If that definition doesn’t do it for you. Then try these on for size.

Creativity is a student connecting what matters in his life to a career he can pursue with passion., creativity is making an already tight budget go even further., creativity is preparing a delicious meal from leftovers in the refrigerator., creativity is finding a better way to feed the homeless people in your city., creativity is making bedtime fun to get kiddos to sleep., creativity is finding a new way to tell someone that you love them., have you done any of those things of course, you have..

That’s what creativity really is.

You are one of many creative individuals in the world. And, there is no such thing as one creative personality. We are all creative and we all create in different and valuable ways.

However, creativity requires a creative mindset in order to develop creative solutions.

You can learn to become deliberately creative.

Learn to create innovative solutions at will

I have spent my professional life teaching a process called Creative Problem-Solving or CPS, for short. CPS provides a simple, repeatable process for defining problems, generating solutions, and then developing action steps for moving forward. All of this is targeted and focused on results.

The Origin of Creative Problem-Solving

Creative Problem-Solving (CPS) was originated by Alex Osborn for creatively approaching problems that he encountered as a partner in his advertising agency, BBDO. Osborn actually invented brainstorming in the late 1940s and, in collaboration with creativity scholar Sidney J. Parnes, continued to develop and refine the Creative Problem-Solving process. Here is the latest version of Creative Problem-Solving. It is called 21st Century Creative Problem-Solving. Think of this process as a recipe for deliberate creativity and innovation.

The beautiful thing about Creative Problem-Solving is that you don’t have to worry about how you are going to solve a tough problem. That’s already been worked out for you. The CPS process has been validated by over 70 years of research and practical application. The process is repeatable, deliberate, and shows you exactly how to approach a problem that might appear impossible to solve. And CPS can be applied to almost any tough problem that confronts us.

21st Century Creative Problem-Solving

Step 1: clarify the problem.

  • Identify: Define a goal, wish, or challenge.
  • Gather Data: Compile all that you know about your goal/wish/challenge, to look at the whole picture
  • Redefine: Next, generate creative questions to redefine the problem.
  • Choose: Select which creative question(s) best defines your problems.

Step 2: Generate Ideas

  • Brainstorm many ideas  for solving the problem selected.
  • Choose the best ideas to refine and develop.

Step 3: Develop Solutions

  • Push the best ideas further,  to imagine how they can become solutions. 
  • Evaluate the potential solutions for strengths, potential implications and weaknesses.  This stage polishes out the rough spots! 

Step 4: Plan for Action

  • Brainstorm all the possible actions to kick off your solution(s).
  • Choose the best actions  to implement your solution. 

The Essence of Creative Problem-Solving

Three types of thinking make the Creative Problem-Solving process work.

Divergent Thinking

Have an open mind and explore lots of possibilities. Generate ideas that are novel, new, ridiculous, foolish-sounding, weird, goofy, exciting. In the world of Creative Problem-Solving, picture a brainstorming group that is generating many ideas for solving a problem. Or, this could be you making a list of all of the vacation places you would like to visit in your lifetime, no matter what the cost.

Combinent Thinking

Combine ideas across areas of knowledge. Connect ideas that seem to be unrelated to the problem you are working on to generate novel ideas. This type of thinking is the essence of creativity. It is connecting things that are not usually connected to create a new idea. For example, the inspiration for the first Nike Shoe, the Nike Waffle Trainer was, yes you guessed it, a waffle iron. The inspiration for the pacemaker was a flashing traffic signal. You can learn to deliberately do combinent thinking.

Convergent Thinking

 So first, diverge. Next, combine. Then, converge.

Creative Problem-Solving can be used for solving problems in any aspect of life.

Why is creativity important?

Students who have taken my classes have applied the Creative Problem-Solving process to start new businesses; begin a new career; create a life they never dreamed possible; improve their relationships with their children and partner; write books; ignite their students’ passion to develop their creative potential; write and introduce legislation in New York State to protect children from domestic violence.

The benefits of creativity are not only found when people apply the CPS process individually. The following examples highlight the importance of creativity in business.

My work is credited with helping Clorox solve a 77-year-old problem in 15 minutes; General Motors employees finding a way to save $50,000 a week in one aspect of their manufacturing processes; helping Western New York government agencies secure one billion dollars for economic development; teaching Mazda employees quality and creativity principles that saved over 60 million dollars; teaching University at Buffalo medical students to use Creative Problem Solving to improve diagnoses and save lives.

How to Apply the Creative Problem-Solving Process In a Group

Clearly defined roles are one of the most important aspects when applying Creative Problem Solving in a group, just as clearly defined roles are essential for a rescue squad or a sports team.

There are three essential roles for an effective CPS session: client, facilitator, and resource group.

Roles in CPS Session

One: Client

The person who owns the challenge and has primary decision-making authority on how it is to be dealt with is the client. Sometimes an entire team owns the challenge and all the members share the client role.

Two: Facilitator

Is the process expert who manages the Creative Problem-Solving process and keeps the group and the client moving toward a successful resolution to the challenge. The facilitator is never involved in the actual content of the session. For example, changes, modifications, or the facilitator’s attempt to improve ideas that the group generates are forms of judgment and will stifle and derail the creative process.

Three: Resource Group

The people who generate options or ideas to help deal effectively with the challenge are the members of the resource group. These individuals are trained in Creative Problem-Solving methods. I recommend that some of the resource group members be well-versed in the problem on which the group is working, but it is also helpful to have some people in the group who are not familiar with the problem at all. It is these people who bring a fresh perspective to the situation. These are the people who don’t know what can’t be done. They are unaware of the previous methods that have been applied to the problem, which may or may not have worked, and therefore don’t have those mental blocks. In the Breakthrough Lab, these are the “creative catalysts.”

Finally, Design Thinking is not the same as Creative Problem-Solving. The Design Thinking Process became popular in the early 2000s. The developers of design thinking borrowed liberally from the field of Creative Problem-Solving, often without attribution. Design Thinking works well if you are developing a new product like a computer mouse or a new shopping cart. However it does not work well with more ambiguous and ill-defined problems. This is where Creative Problem-Solving (CPS) delivers far superior results.

6.2 Creative Problem-Solving Process

Creativity can be an important trait of an entrepreneur, as the chapter on Creativity, Innovation, and Invention discussed. In that discussion, we learned about creativity’s role in innovation . Here, we will look in more depth at creativity’s role in problem solving . Let’s first formally define creativity as the development of original ideas to solve an issue. The intent of being an entrepreneur is to break away from practical norms and use imagination to embrace quick and effective solutions to an existing problem, usually outside the corporate environment.

The Steps of the Creative Problem-Solving Process

Training oneself to think like an entrepreneur means learning the steps to evaluating a challenge: clarify, ideate, develop, implement, and evaluate ( Figure 6.9 ).

Step 1: Clarify

To clarify is the critical step of recognizing the existence of a gap between the current state and a desired state. This can also be thought of as having need awareness , which occurs when the entrepreneur notes a gap between societal or customer needs and actual circumstances. Clarifying the problem by speaking with clients and developing a detailed description of the problem brings the specifics of a problem to light. Failure to identify the specifics of a problem leaves the entrepreneur with the impossible task of solving a ghost problem, a problem that is fully unknown or unseen. To establish and maintain credibility, an entrepreneur must clarify the problem by focusing on solving the problem itself, rather than solving a symptom of the problem.

For example, a farm could have polluted water, but it would not be enough to solve the problem only on that farm. Clarifying would involve identifying the source of the pollution to adequately tackle the problem. After gaining an understanding of a problem, the entrepreneur should begin to formulate plans for eliminating the gap. A fishbone diagram , as shown in Figure 6.10 , is a tool that can be used to identify the causes of such a problem.

In the case of our water pollution example, a fishbone diagram exploring the issue might reveal the items shown in Figure 6.11 .

Step 2: Ideate

To ideate is the step of the creative problem-solving process that involves generating and detailing ideas by the entrepreneur. After collecting all information relevant to the problem, the entrepreneur lists as many causes of the problem as possible. This is the step in which the largest variety of ideas are put forth. Each idea must be evaluated for feasibility and cost as a solution to the problem. If a farm does not have clean water, for example, the entrepreneur must list causes of toxic water and eliminate as many of those causes as possible. The entrepreneur must then move forward investigating solutions to bring the water back to a safe state. If, say, nearby livestock are polluting the water, the livestock should be isolated from the water source.

Step 3: Develop

To develop is the step in which the entrepreneur takes the list of ideas generated and tests each solution for feasibility. The entrepreneur must consider the cost of each idea and the obstacles to implementation. In the preceding example, adding a chemical to the water may not be a feasible solution to the farmer. Not every farmer wants additional chloride or fluoride added to the water due to the effect on both humans and livestock. These tradeoffs should be addressed in the feasibility assessment. The farmer might prefer a filtration system, but the cost of that solution might not be practicable. The entrepreneur should identify and assess alternative solutions to find one that is most cost-effective and feasible to the customer.

Step 4: Implement

To implement is the step in which the solution to the problem is tested and evaluated. The entrepreneur walks through the planned implementation with the client and tests each part of the solution, if a service, or thoroughly tests a developed good. The entrepreneur implements the solution and goes through a structured system of follow-up to ensure the solution remains effective and viable. In the water example, the solution would be reducing runoff from toxic insecticides by adding prairie strips, buffers of grass, and vegetation along banks of streams.

Step 5: Evaluate

To evaluate is the step in which the final solution is assessed. This is a very important step that entrepreneurs often overlook. Any fallacy in the implementation of the product or service is reassessed, and new solutions are implemented. A continual testing process may be needed to find the final solution. The prairie strips, buffers of grass, and vegetation along banks of streams chosen in the farming water example should then be analyzed and tested to ensure the chosen solution changed the content of the water.

Are You Ready?

Implementing creative problem solving.

Removing waste is a problem, and it can also present an entrepreneurial opportunity. Try to examine ways in which waste products that you usually pay to have hauled away can now generate revenue. Whether it’s recycling aluminum cans or cardboard, or garbage that could be used to feed animals, your task is to come up with solutions to this entrepreneurial-oriented problem.

  • Try following the first step of the creative problem-solving process and clearly identify the problem.
  • Next, gather data and formulate the challenge.
  • Then, explore ideas and come up with solutions.
  • Develop a plan of action.
  • Finally, note how you would evaluate the effectiveness of your solution.

Using Creativity to Solve Problems

Entrepreneurs are faced with solving many problems as they develop their ideas for filling gaps, whether those opportunities involve establishing a new company or starting a new enterprise within an existing company. Some of these problems include staffing, hiring and managing employees, handling legal compliance, funding, marketing, and paying taxes. Beyond the mundane activities listed, the entrepreneur, or the team that the entrepreneur puts in place, is indispensable in maintaining the ongoing creativity behind the product line or service offered. Innovation and creativity in the business are necessary to expand the product line or develop a groundbreaking service.

It is not necessary for the entrepreneur to feel isolated when it comes to finding creative solutions to a problem. There are societies, tools, and new methods available to spur the creativity of the entrepreneur that will further support the success and expansion of a new enterprise. 14 Learning and using entrepreneurial methods to solve problems alleviates the stress many startup owners feel. The entrepreneur’s creativity will increase using collaborative methodologies . Some entrepreneurial collaborative methodologies include crowdsourcing, brainstorming, storyboarding, conducting quick online surveys to test ideas and concepts, and team creativity activities.

Crowdsourcing

Professor Daren Brabham at the University of Southern California has written books on crowdsourcing and touts its potential in for-profit and not-for-profit business sectors. He defines it simply as “an online, distributed problem-solving and production model.” 15 Crowdsourcing involves teams of amateurs and nonexperts working together to form a solution to a problem. 16 The idea, as cbsnews.com’s Jennifer Alsever has put it, is to “tap into the collective intelligence of the public at large to complete business-related tasks that a company would normally either perform itself or outsource to a third-party provider. Yet free labor is only a narrow part of crowdsourcing's appeal. More importantly, it enables managers to expand the size of their talent pool while also gaining deeper insight into what customers really want. The challenge is to take a cautionary approach to the ‘wisdom of the crowd,’ which can lead to a ‘herd’ mentality.” 17

This new business prototype, similar to outsourcing, features an enterprise posting a problem online and asking for volunteers to consider the problem and propose solutions. Volunteers earn a reward, such as prize money, promotional materials like a T-shirt, royalties on creative outlets like photos or designs, and in some cases, compensation for their labor. Before proposing the solution, volunteers learn that the solutions become the intellectual property of the startup posting the problem. The solution is then mass produced for profit by the startup that posted the problem. 18 The process evolves into the crowdsourcing process after the enterprise mass produces and profits from the labor of the volunteers and the team. Entrepreneurs should consider that untapped masses have solutions for many issues for which agendas do not yet exist. Crowdsourcing can exploit those agendas and add to the tools used to stimulate personal creativity. This type of innovation is planned and strategically implemented for profit.

For example, Bombardier held a crowdsourced innovation contest to solicit input on the future of train interiors, including seat design and coach class interior. A corporate jury judged the submissions, with the top ten receiving computers or cash prizes. Companies are often constrained, however, by internal rules limiting open source or external idea sourcing, as they could be accused of “stealing” an idea. While crowdsourcing outside of software can be problematic, some products such as MakerBot ’s 3D printers, 3DR’ s drones, and Jibo ’s Social Robot have used developer kits and “makers” to help build a community and stimulate innovation from the outside.

Work It Out

In an effort to increase sales among millennials, PepsiCo turned to crowdsourcing to get new flavor ideas for their Lay’s potato chips (called Walker’s in the UK). Their 2012 campaign, “Do Us a Flavor,” was so successful that they received over 14 million submissions. The winner was Cheesy Garlic Bread, which increased their potato chip sales by 8 percent during the first three months after the launch.

Amazon ’s Mechanical Turk is an online crowdsourcing platform that allows individuals to post tasks for workers to complete. In many instances, these tasks are compensated, but the payment can be less than one dollar per item completed. Mechanical Turk is one of the largest and most well-known crowdsourcing platforms, but there are a number of other more niche ones as well that would apply to smaller markets. In the case of innovation contests and outsourced tasks from corporations, those tasks may be hosted internally by the corporation.

Brainstorming

Brainstorming is the generation of ideas in an environment free of judgment or dissension with the goal of creating solutions. See Creativity, Innovation, and Invention to refresh yourself on this technique. Brainstorming is meant to stimulate participants into thinking about problem solving in a new way. Using a multifunctional group, meaning participants come from different departments and with different skill sets, gives entrepreneurs and support teams a genuine chance to suggest and actualize ideas. The group works together to refine and prototype potential solutions to a problem.

Brainstorming is a highly researched and often practiced technique for the development of innovative solutions. One of the more successful proponents of brainstorming is the United Nations Children’s Fund (UNICEF) . UNICEF faces unique problems of solving resource problems for mothers and children in underdeveloped nations. See how UNICEF practices brainstorming to solve problems including child survival, gender inclusion, refugee crises, education, and others.

The setting for a brainstorming session should remain as informal and relaxed as possible. The group needs to avoid standard solutions. All ideas are welcome and listed and considered with no censorship and with no regard to administrative restrictions. All team members have an equal voice. The focus of brainstorming is on quantity of ideas rather than on the ideal solution provided in every suggestion. A classic entrepreneurial brainstorming activity, as popularized by business software developer Strategyzer , is known as the “silly cow” exercise. Teams come up with ideas for new business models pertaining to a cow, with the results often outrageous, ranging from sponsored cows to stroking cows for therapeutic release. Participants are asked to identify some aspect of a cow and develop three business models around that concept in a short time period, typically two minutes or fewer. The activity is designed to get creative juices flowing.

Storyboarding

Storyboarding is the process of presenting an idea in a step-by-step graphic format, as Figure 6.12 shows. This tool is useful when the entrepreneur is attempting to visualize a solution to a problem. The steps to the solution of a problem are sketched and hung in graphic format. Once the original graphic is placed, images of steps working toward a solution are added, subtracted, and rearranged on a continual basis, until the ultimate solution emerges in the ultimate graphic format. For many years, entrepreneurs have used this process to create a pre-visual for various media sequences.

Team Creativity

Team creativity is the process whereby an entrepreneur works with a team to create an unexpected solution for an issue or challenge. Teams progress through the same creative problem-solving process described already: clarify, ideate, develop, implement, and evaluate. The main advantage of team creativity is the collaboration and support members receive from one another. Great teams trust in other team members, have diverse members with diverse points of view, are cohesive, and have chemistry.

Team members should work in a stress-free and relaxing environment. Reinforcement and expansion of ideas in the team environment motivates the team to continually expand horizons toward problem solution. A small idea in a team may spark the imagination of a team member to an original idea. Mark Zuckerberg , cofounder of Facebook , once said, “The most important thing for you as an entrepreneur trying to build something is, you need to build a really good team. And that’s what I spend all my time on.” 19

Young entrepreneurs Jack DuFour and Alley Heffern began to notice the beautiful fabrics that came from the different countries they visited. The entrepreneurs thought about what could be done with the fabrics to create employment opportunities both in the country from which the fabric originated and in their home base of Virginia. They decided to test producing totes from the fabrics they found and formed Taaluma Totes ( Figure 6.13 ). DuFour and Heffern also wanted to promote the production of these fabrics and help underserved populations in countries where the fabric originated maintain a living or follow a dream.

The team continued to test the process and gathered original fabrics, which they sent to Virginia to create totes. They trained individuals with disabilities in Virginia to manufacture the totes, thus serving populations in the United States. The entrepreneurs then decided to take 20 percent of their profits and make microloans to farmers and small business owners in the countries where the fabric originated to create jobs there. Microloans are small loans, below $50,000, which certain lenders offer to enterprising startups. These startups, for various reasons (they are in poor nations, at poverty level), can’t afford a traditional loan from a major bank. The lenders offer business support to the borrower, which in turn helps the borrower repay the microloan. The microloans from Taaluma are repaid when the borrower is able. Repayments are used to buy more fabric, completing Taaluma’s desire to serve dual populations. If the process proved unsuccessful, the co-owners would revise the process to meet the plan’s requirements.

DuFour and Heffern now have fabrics from dozens of countries from Thailand to Ecuador. The totes are specialized with features to meet individual needs. The product line is innovated regularly and Taaluma Totes serves a dual purpose of employing persons with disabilities in Virginia and creating employment for underserved populations in other countries.

How you can use creative problem solving at work

How many times have you tried to solve a problem only to get stuck in the process? In a business setting, this is a common occurrence. You’re faced with issues that traditional problem solving methods can’t solve. But you still need to find a way to fix the issue to move a project forward or resolve a conflict. This is when you may need to get creative to solve the problem at hand.

What is creative problem solving?

The definition of creative problem solving (CPS) will vary between organizations. At its core, CPS involves approaching a problem in an imaginative, innovative, and unconventional way. The process encourages you to find new, creative ways of thinking that can help you overcome the issue at hand more quickly.

7 steps of the creative problem solving process

The CPS process can be broken down into seven steps.

1. Identify the goal

Before solving the problem, you need to fully understand the problem you’re trying to solve. You may have overlooked or misunderstood some details. Take some time to analyze the conflict and clear up any confusion.

2. Gather data

Once you know what the problem is, you need to learn all you can about it. Who does the problem affect? Who is involved in solving the issue? Gather all the knowledge you can to gain a better understanding of the issue and to solve it.

3. Formulate challenge questions

After you’ve gathered the details, turn the problem into a question. Word the question in a way that encourages suggestions or ideas. It should be short, concise, and only focus on a single issue. Once you’ve created one or two questions, start trying to answer them.

4. Explore ideas

This step is where the brainstorming begins. You’ll be creating possible ideas or solutions to the problem you’re facing. This is usually when the creativity really starts to flow. With so many ideas flowing, it’s crucial that you write each of them down—even the stupid ones. Even if the idea you come up with has little to no chance of working, write it down. Trying to sort out bad ideas from the good ones during this step can squash creativity.

5. Come up with solutions.  

Weed out the average ideas from the winners by testing each one. See if the possible solution actually solves the problem and if you can implement it successfully. If the potential solution doesn’t resolve the issue, move on to the next idea. Evaluating each idea will help you zero in on the perfect solution.

6. Create an action plan 

Now that you have the perfect solution, you’ll need to create an action plan outlining implementation steps. Consider what resources you’ll need and how long it will take. Then write it all down. Once you create the plan, communicate the approach to the rest of the team so they’re aware of what’s happening.

7. Take action

With your plan created and your team on board, it’s time to implement your solution and resolve the problem.

CPS techniques

Just knowing the process behind CPS isn’t enough. You’ll want to know about the common creative problem solving ideas or techniques that you can use to be more successful during each phase. Below are a few of the techniques you can use to help you through the CPS process:

Synectics:  This technique helps to inspire thoughts that you might not be aware of. It is a way to approach creativity in a logical, rational manner.

TRIZ methodology (Theory of Inventive Problem Solving):  This problem solving methodology is based on logic, data, and research—not intuition. It involves adapting existing solutions to your particular problem.

Brainstorming:  Using this technique allows you to collect a number of ideas that can be a potential solution to a problem and can be used in either a group or individual setting.

Mind mapping:  Mind mapping helps keeps your ideas organized by representing them in a graphical manner.

Reversal of problem:  Trying to solve a problem using traditional problem solving methods can sometimes end in roadblocks.This technique forces you to think about a problem from a new perspective.

Looking beyond something’s function:  Thinking about how you can use something beyond its typical function is a common CPS technique.

SCAMPER:  This acronym can help you come up with new ideas. Each letter stands for a way you can manipulate an original idea to come up with something new:

  • S ubstitute
  • P ut to other uses

Why use CPS

No matter what profession you’re in, you will face challenges. There will be times when traditional problem solving techniques just don’t do the trick. That’s when you can take advantage of CPS to help uncover the best solution to your problem.

  • Identifying the Real Problem : Imagine you wake up to a cold shower. The obvious problem? No hot water! But before you start dismantling the showerhead, take a step back. Is it a faulty heating element, a low thermostat setting, or a bigger issue with the building’s plumbing? This initial step is crucial. In our shower scenario, identifying the root cause (a faulty heating element) saves you time and unnecessary tinkering.
  • Generating Wild Ideas : Now, it’s time to unleash your creativity! Remember that brainstorming session in school where every idea, no matter how wacky, was welcome? That’s the spirit! Back to our chilly shower situation, ideas might include: boiling water on the stove for a makeshift bath (not ideal!), calling the landlord for repairs (the most likely solution!), or – if you’re feeling adventurous – installing a solar water heater (hey, it could work!).
  • Evaluating Ideas: Okay, so you have a list of ideas, from the practical to the downright peculiar. Here comes the filter. Evaluate each idea based on realistic criteria. For the shower scenario, fixing the heating element is likely the most feasible and impactful solution. While a solar water heater might be innovative, the cost and practicality might not make it the best choice at this moment.
  • From Idea to Action Plan: We’ve identified the best course of action (fixing the heating element). Now, it’s time to develop a concrete solution. This might involve calling a plumber, gathering the necessary tools, or researching DIY repair tutorials (if you’re handy!). The key is to create a clear plan that addresses the problem directly.
  • Putting Your Solution to the Test : The plan is in place, it’s time to implement! In our case, this means calling the plumber and getting that heating element fixed. Once the repair is done, take a celebratory hot shower! But remember, even the best plans can have hiccups. If the hot water issue persists, you might need to re-evaluate your initial diagnosis or call the plumber back for further troubleshooting.

  • IKEA:  IKEA makes stylish and affordable furniture and is a well-versed company. However, they faced significant challenges entering the Japanese market. Japanese apartments are comparatively smaller than the rest of the world, so the regular product range was irrelevant to Japanese customers. So, IKEA used creative problem-solving to develop a solution appealing to the Japanese market. They launched a variety of products specially created for smaller spaces that are easy to assemble and disassemble—they also introduced a range of futons designed to look like beds, appealing to Japanese customers who prefer sleeping on the floor. This innovative and creative approach helped IKEA successfully enter the Japanese market.

They look at ideas from multiple perspectives and examine how their solutions fit into the scope of what they’re working on. Creative thinkers aren’t afraid to take risks and try new ideas. In fact, this ability to develop, test, and implement original solutions makes them a valuable asset to just about any workplace.

Analytical skills are problem-solving skills that help you sort through facts, data, and information to develop rational solutions. These skills aid you in the first part of the creative thinking process as you brainstorm and start to generate ideas.

A soft skill like creative thinking will always be valuable to employers, whether you’re looking for a marketing job or trying to land a career in finance . Employers need employees who can develop and experiment with new ideas to help them solve complex problems. 

“Many employers seek candidates that are analytical and outside-the-box thinkers which are iterations of creative thinking skills,” says Alejandra Garcia, manager, alumni college and career success at Code2College and Forage content development partner. “Thus, creative thinking, creative problem solving, innovative thinking, and analytical skills are all valuable in the current workplace — these skills are especially important in our ever-changing workplaces with new emerging technologies.”

The data supports this idea, too. According to the World Economic Forum’s 2023 Future of Jobs report , creative thinking is the second most important skill for workers in 2023, preceded only by analytical skills. Other top skills include soft skills like resilience, flexibility and agility, motivation and self-awareness, and curiosity and lifelong learning .

“The ability to navigate new challenges quickly can benefit any workplace!” Laura Fontenot, resume writing expert, ACRW, and CPRW, says. “The current world of work is fast-paced, technically driven, and constantly changing. Being intuitive, creative, driven, and a problem solver are key.”

If creative thinking is one of the top soft skills employers look for, how do you show you have it in a job application? The key is to prove these skills through examples of how you’ve used them rather than just naming them.

On a Resume

While creative thinking is a skill employers might look for, you don’t necessarily need to write “creative thinking” on your resume to show you have this skill. Instead, it’s better to demonstrate how you’ve used creative thinking skills to drive results.

“Think of your best mental strengths,” says Fontenot. “Are you a great problem solver? Do you understand how to phrase things differently? Can you learn a new skill quickly? Those questions can help you find great words for the resume . Consider adding things like problem-solving, intuition, collaboration, fast learner, organized, or communication.”

On Your Professional Profiles

You can show these skills outside of your resume in creative ways — including on your LinkedIn profile and website (if you have one!).

“Early professionals can make creative thinking a part of their professional brand by explicitly adding creative thinking or creative problem solving to their list of skills on their resumes and LinkedIn profiles — this will help with ATS optimizations,” Garcia advises. 

Yet beyond just listing this skill, Garcia adds that you can provide real proof of your creativity online, too.

“Consider adding projects or an online portfolio website link to your resume and LinkedIn where you can showcase projects you’ve worked on that demonstrate their problem-solving skills.”

In the Interview

In the interview , make sure you can describe your workflow and process for these projects or any other situation when you’ve used creative thinking. Elaborate how you brainstormed ideas, what range of ideas you had, how you tested and experimented, and how you decided on a final solution. 

It’s best to use the STAR method to structure your answers. This will ensure you clearly explain the situation and the results you brought by using your creative thinking skills.

1. Put Yourself in a Box

Creative thinking is about “thinking outside the box,” but putting limitations on your problem-solving can help you think more freely and innovatively. For example, if someone tells you to make dinner, you may struggle to come up with a meal you don’t always cook. Yet if they ask you to make a hot dinner with three specific ingredients and two spices, you’ll more likely come up with something original. 

Putting yourself inside a box can help expand your thinking, whether that’s by telling yourself you need to include three charts in your presentation or giving yourself a strict word count for an article.

2. Switch up Your Routine

Routine can be a great productivity booster, but it also can get in the way of your creativity. So, switch up your routine for one project, day, or even an hour. This can be something as small as where you’re physically sitting when you do your work or something as big as your process for approaching projects. Challenging yourself to do something different will help you find creative ways to adapt to your new environment.

3. Challenge What’s Currently Working

Think about how you might expand or improve upon a current process. What would you do if you had more resources, whether that’s time, money, or another expert? What would you do if you had fewer resources? If this project was taking place at a different time of year? If the target audience was different? Imagining these different potential scenarios will force you to problem-solve and adjust for various (very possible!) circumstances. 

4. Find Inspiration

Creative thinking doesn’t happen in a bubble. It’s vital to ask for others’ opinions and ideas. Creative thinkers consider multiple perspectives and are curious about how others think. Ask your colleague about their work processes, whether it’s how they research for a client deliverable or how they approach meeting an external buyer. 

5. Ask for Feedback

The best way to improve a skill is to get feedback from others on how you’re using it — and you don’t need to set up a formal feedback session to do so. Instead, ask questions when you’re working with others about your work. Keep these questions open-ended and lead with curiosity instead of looking for a specific answer. What did they think of how you led the brainstorm? What would they have done differently? What strikes them about the final product? Keep an open mind and remember not to take the feedback personally. It’s an opportunity to grow, and growing those skills might just help you land your next job!

What is Creative Problem Solving?

A “problem” exists when a person has a goal but does not know how to achieve it. In order to reach their goal, individuals must overcome barriers such as a lack of relevant knowledge or strategies. “Problem solving” thus refers to transforming a given situation into a goal situation, when no obvious method of solution is available.

The PISA 2012 Creative Problem Solving assessment focused on students’ general reasoning skills, their ability to regulate problem-solving processes, and their willingness to do so, by confronting students with problems that do not require expert knowledge to solve.

Why is it important for students to develop Creative Problem Solving?

In modern societies, all of life is problem solving. Changes in society, the environment, and technology mean that the scope of an individual’s readily-applicable knowledge is rapidly evolving. Adapting, learning, trying out new things and being ready to learn from mistakes are key to resilience and success in an unpredictable world.

Few workers today, whether in manual or knowledge-based occupations, use repetitive actions to perform their tasks. Complex problem solving skills are particularly in demand in fast-growing, highly-skilled managerial, professional and technical occupations. It is thus important for students to develop creative problem solving skills so that they can confront and overcome complex, non-routine challenges with no immediately obvious solutions – both in their daily lives, and in preparation for their future. Problem solving skills can also help individuals to participate fully in society by enabling them to better adapt to new circumstances, engage in lifelong learning, and transfer knowledge into successful action.

The PISA 2012 Creative Problem Solvingassessment advanced large-scale, competency-based assessment beyond the traditional scope of literacy and numeracy. It focused on the general cognitive processes involved in problem solving, rather than on students’ ability to solve problems in particular school subjects.

The assessment  exploited the potential of computer-based simulated scenarios and response formats and assigned a central place to ‘interactive’ problems. Most of these interactive tasks asked students to explore and control an unknown system.

This assessment also employed entirely automated scoring, and in some tasks, exploited process data (namely log files about the sequence of actions performed by students) to inform the scoring of items. For example, where students had to troubleshoot a malfunctioning device, they needed to explore the device in order to uncover the information they needed; unless the data logged by the computer could establish that students had not guessed an answer, they were not awarded credit for selecting the correct answer.

Psychologists and neuroscientists are exploring where creativity comes from and how to increase your own

Paul Seli, PhD, is falling asleep. As he nods off, a sleep-tracking glove called Dormio, developed by scientists at the Massachusetts Institute of Technology, detects his nascent sleep state and jars him awake. Pulled back from the brink, he jots down the artistic ideas that came to him during those semilucid moments.

Seli is an assistant professor of psychology and neuroscience at the Duke Institute for Brain Sciences and also an artist. He uses Dormio to tap into the world of hypnagogia, the transitional state that exists at the boundary between wakefulness and sleep. In a mini-experiment, he created a series of paintings inspired by ideas plucked from his hypnagogic state and another series from ideas that came to him during waking hours. Then he asked friends to rate how creative the paintings were, without telling them which were which. They judged the hypnagogic paintings as significantly more creative. “In dream states, we seem to be able to link things together that we normally wouldn’t connect,” Seli said. “It’s like there’s an artist in my brain that I get to know through hypnagogia.”

The experiment is one of many novel—and, yes, creative—ways that psychologists are studying the science of creativity. At an individual level, creativity can lead to personal fulfillment and positive academic and professional outcomes, and even be therapeutic. People take pleasure in creative thoughts, research suggests—even if they don’t think of themselves as especially creative. Beyond those individual benefits, creativity is an endeavor with implications for society, said Jonathan Schooler, PhD, a professor of psychological and brain sciences at the University of California, Santa Barbara. “Creativity is at the core of innovation. We rely on innovation for advancing humanity, as well as for pleasure and entertainment,” he said. “Creativity underlies so much of what humans value.”

In 1950, J. P. Guilford, PhD, then president of APA, laid out his vision for the psychological study of creativity ( American Psychologist , Vol. 5, No. 9, 1950). For half a century, researchers added to the scientific understanding of creativity incrementally, said John Kounios, PhD, an experimental psychologist who studies creativity and insight at Drexel University in Philadelphia. Much of that research focused on the personality traits linked to creativity and the cognitive aspects of the creative process.

But in the 21st century, the field has blossomed thanks to new advances in neuroimaging. “It’s become a tsunami of people studying creativity,” Kounios said. Psychologists and neuroscientists are uncovering new details about what it means to be creative and how to nurture that skill. “Creativity is of incredible real-world value,” Kounios said. “The ultimate goal is to figure out how to enhance it in a systematic way.”

What, exactly, is creativity? The standard definition used by researchers characterizes creative ideas as those that are original and effective, as described by psychologist Mark A. Runco, PhD, director of creativity research and programming at Southern Oregon University ( Creativity Research Journal , Vol. 24, No. 1, 2012). But effectiveness, also called utility, is a slippery concept. Is a poem useful? What makes a sculpture effective? “Most researchers use some form of this definition, but most of us are also dissatisfied with it,” Kounios said.

Runco is working on an updated definition and has considered at least a dozen suggestions from colleagues for new components to consider. One frequently suggested feature is authenticity. “Creativity involves an honest expression,” he said.

Meanwhile, scientists are also struggling with the best way to measure the concept. As a marker of creativity, researchers often measure divergent thinking—the ability to generate a lot of possible solutions to a problem or question. The standard test of divergent thinking came from Guilford himself. Known as the alternate-uses test, the task asks participants to come up with novel uses for a common object such as a brick. But measures of divergent thinking haven’t been found to correlate well with real-world creativity. Does coming up with new uses for a brick imply a person will be good at abstract art or composing music or devising new methods for studying the brain? “It strikes me as using way too broad a brush,” Seli said. “I don’t think we measure creativity in the standard way that people think about creativity. As researchers, we need to be very clear about what we mean.”

One way to do that may be to move away from defining creativity based on a person’s creative output and focus instead on what’s going on in the brain, said Adam Green, PhD, a cognitive neuroscientist at Georgetown University and founder of the Society for the Neuroscience of Creativity . “The standard definition, that creativity is novel and useful, is a description of a product,” he noted. “By looking inward, we can see the process in action and start to identify the characteristics of creative thought. Neuroimaging is helping to shift the focus from creative product to creative process.”

That process seems to involve the coupling of disparate brain regions. Specifically, creativity often involves coordination between the cognitive control network, which is involved in executive functions such as planning and problem-solving, and the default mode network, which is most active during mind-wandering or daydreaming (Beaty, R. E., et al., Cerebral Cortex , Vol. 31, No. 10, 2021). The cooperation of those networks may be a unique feature of creativity, Green said. “These two systems are usually antagonistic. They rarely work together, but creativity seems to be one instance where they do.”

Green has also found evidence that an area called the frontopolar cortex, in the brain’s frontal lobes, is associated with creative thinking. And stimulating the area seems to boost creative abilities. He and his colleagues used transcranial direct current stimulation (tDCS) to stimulate the frontopolar cortex of participants as they tried to come up with novel analogies. Stimulating the area led participants to make analogies that were more semantically distant from one another—in other words, more creative ( Cerebral Cortex , Vol. 27, No. 4, 2017).

Green’s work suggests that targeting specific areas in the brain, either with neuromodulation or cognitive interventions, could enhance creativity. Yet no one is suggesting that a single brain region, or even a single neural network, is responsible for creative thought. “Creativity is not one system but many different mechanisms that, under ideal circumstances, work together in a seamless way,” Kounios said.

In search of the eureka moment

Creativity looks different from person to person. And even within one brain, there are different routes to a creative spark, Kounios explained. One involves what cognitive scientists call “System 1” (also called “Type 1”) processes: quick, unconscious thoughts—aha moments—that burst into consciousness. A second route involves “System 2” processes: thinking that is slow, deliberate, and conscious. “Creativity can use one or the other or a combination of the two,” he said. “You might use Type 1 thinking to generate ideas and Type 2 to critique and refine them.”

Which pathway a person uses might depend, in part, on their expertise. Kounios and his colleagues used electroencephalography (EEG) to examine what was happening in jazz musicians’ brains as they improvised on the piano. Then skilled jazz instructors rated those improvisations for creativity, and the researchers compared each musician’s most creative compositions. They found that for highly experienced musicians, the mechanisms used to generate creative ideas were largely automatic and unconscious, and they came from the left posterior part of the brain. Less-experienced pianists drew on more analytical, deliberative brain processes in the right frontal region to devise creative melodies, as Kounios and colleagues described in a special issue of NeuroImage on the neuroscience of creativity (Vol. 213, 2020). “It seems there are at least two pathways to get from where you are to a creative idea,” he said.

Coming up with an idea is only one part of the creative process. A painter needs to translate their vision to canvas. An inventor has to tinker with their concept to make a prototype that actually works. Still, the aha moment is an undeniably important component of the creative process. And science is beginning to illuminate those “lightbulb moments.”

Kounios examined the relationship between creative insight and the brain’s reward system by asking participants to solve anagrams in the lab. In people who were highly sensitive to rewards, a creative insight led to a burst of brain activity in the orbitofrontal cortex, the area of the brain that responds to basic pleasures like delicious food or addictive drugs ( NeuroImage , Vol. 214, 2020). That neural reward may explain, from an evolutionary standpoint, why humans seem driven to create, he said. “We seem wired to take pleasure in creative thoughts. There are neural rewards for thinking in a creative fashion, and that may be adaptive for our species.”

The rush you get from an aha moment might also signal that you’re onto something good, Schooler said. He and his colleagues studied these flashes of insight among creative writers and physicists. They surveyed the participants daily for two weeks, asking them to note their creative ideas and when they occurred. Participants reported that about a fifth of the most important ideas of the day happened when they were mind-wandering and not working on a task at hand ( Psychological Science , Vol. 30, No. 3, 2019). “These solutions were more likely to be associated with an aha moment and often overcoming an impasse of some sort,” Schooler said.

Six months later, the participants revisited those ideas and rated them for creative importance. This time, they rated their previous ideas as creative, but less important than they’d initially thought. That suggests that the spark of a eureka moment may not be a reliable clue that an idea has legs. “It seems like the aha experience may be a visceral marker of an important idea. But the aha experience can also inflate the meaningfulness of an idea that doesn’t have merit,” Schooler said. “We have to be careful of false ahas.”

Boosting your creativity

Much of the research in this realm has focused on creativity as a trait. Indeed, some people are naturally more creative than others. Creative individuals are more likely than others to possess the personality trait of openness. “Across different age groups, the best predictor of creativity is openness to new experiences,” said Anna Abraham, PhD, the E. Paul Torrance Professor and director of the Torrance Center for Creativity and Talent Development at the University of Georgia. “Creative people have the kind of curiosity that draws them toward learning new things and experiencing the world in new ways,” she said.

We can’t all be Thomas Edison or Maya Angelou. But creativity is also a state, and anyone can push themselves to be more creative. “Creativity is human capacity, and there’s always room for growth,” Runco said. A tolerant environment is often a necessary ingredient, he added. “Tolerant societies allow individuals to express themselves and explore new things. And as a parent or a teacher, you can model that creativity is valued and be open-minded when your child gives an answer you didn’t expect.”

One way to let your own creativity flow may be by tapping into your untethered mind. Seli is attempting to do so through his studies on hypnagogia. After pilot testing the idea on himself, he’s now working on a study that uses the sleep-tracking glove to explore creativity in a group of Duke undergrads. “In dream states, there seems to be connectivity between disparate ideas. You tend to link things together you normally wouldn’t, and this should lead to novel outcomes,” he said. “Neurally speaking, the idea is to increase connectivity between different areas of the brain.”

You don’t have to be asleep to forge those creative connections. Mind-wandering can also let the ideas flow. “Letting yourself daydream with a purpose, on a regular basis, might allow brain networks that don’t usually cooperate to literally form stronger connections,” Green said.

However, not all types of daydreams will get you there. Schooler found that people who engage in more personally meaningful daydreams (such as fantasizing about a future vacation or career change) report greater artistic achievement and more daily inspiration. People who are prone to fantastical daydreaming (such as inventing alternate realities or imaginary worlds) produced higher-quality creative writing in the lab and reported more daily creative behavior. But daydreams devoted to planning or problem-solving were not associated with creative behaviors ( Psychology of Aesthetics, Creativity, and the Arts , Vol. 15, No. 4, 2021).

It’s not just what you think about when you daydream, but where you are when you do it. Some research suggests spending time in nature can enhance creativity. That may be because of the natural world’s ability to restore attention, or perhaps it’s due to the tendency to let your mind wander when you’re in the great outdoors (Williams, K. J. H., et al., Journal of Environmental Psychology , Vol. 59, 2018). “A lot of creative figures go on walks in big, expansive environments. In a large space, your perceptual attention expands and your scope of thought also expands,” Kounios said. “That’s why working in a cubicle is bad for creativity. But working near a window can help.”

Wherever you choose to do it, fostering creativity requires time and effort. “People want the booster shot for creativity. But creativity isn’t something that comes magically. It’s a skill, and as with any new skill, the more you practice, the better you get,” Abraham said. In a not-yet-published study, she found three factors predicted peak originality in teenagers: openness to experience, intelligence, and, importantly, time spent engaged in creative hobbies. That is, taking the time to work on creative pursuits makes a difference. And the same is true for adults, she said. “Carve out time for yourself, figure out the conditions that are conducive to your creativity, and recognize that you need to keep pushing yourself. You won’t get to where you want to go if you don’t try.”

Those efforts can benefit your own sense of creative fulfillment and perhaps lead to rewards on an even grander scale. “I think everyday creativity is the most important kind,” Runco said. “If we can support the creativity of each and every individual, we’ll change the world.”

How to become more creative

1. Put in the work: People often think of creativity as a bolt of inspiration, like a lightbulb clicking on. But being creative in a particular domain—whether in the arts, in your work, or in your day-to-day life—is a skill. Carve out time to learn and practice.

2. Let your mind wander: Experts recommend “daydreaming with purpose.” Make opportunities to let your daydreams flow, while gently nudging them toward the creative challenge at hand. Some research suggests meditation may help people develop the habit of purposeful daydreaming.

3. Practice remote associations: Brainstorm ideas, jotting down whatever thoughts or notions come to you, no matter how wild. You can always edit later.

4. Go outside: Spending time in nature and wide-open spaces can expand your attention, enhance beneficial mind-wandering, and boost creativity.

5. Revisit your creative ideas: Aha moments can give you a high—but that rush might make you overestimate the merit of a creative idea. Don’t be afraid to revisit ideas to critique and tweak them later.

When you hear the term brainstorming, there are a few images that might come to mind. One is the classic stock photo of a group of colleagues huddled around a whiteboard or a pile of papers, all big smiles and high energy.

But brainstorming sessions don’t always go as smoothly as these images make them seem. Sometimes, there are disagreements between co-workers. Other times, there’s too much agreement with just one person’s ideas. And then there are days when ideas just don’t seem to make their way onto the blank canvas in front of you. 

Whether you’re problem-solving, developing a new product, or trying to come up with creative ideas for your business, brainstorming isn't just about gathering your group members together and hoping the innovation sparks fly. 

There are proven methods, techniques, and tools that can make effective brainstorming easier than ever.

What is brainstorming?

Brainstorming is a method for producing ideas and solving problems by tapping into creative thinking. Brainstorming usually takes place in an informal, relaxed environment, where participants are encouraged to share their thoughts freely, build upon the ideas of others, and explore a wide range of possibilities.

How to get the most out of your next brainstorming session  

Running a great brainstorming session encourages your team to use techniques that inspire creative thinking. As a manager, you’ll likely be the one to facilitate these sessions and make sure they run smoothly and produce positive results. 

How to run a brainstorming session

As a facilitator, it’s your job to guide your team in the right direction throughout the process, from start to finish. To start, prepare for the session and define your brainstorming topic. 

This means setting a clear purpose or goal for the session, deciding on a structure, and dividing your team up into small groups if need be. You’ll also want to define the rules and parameters for your team members. 

Next, depending on the brainstorming method you’ve chosen, you may need to keep an eye on the time to give everyone a chance to contribute. Throughout the process, encourage members to voice their opinions. Toward the end, make sure you explain any next steps or action items for your team. 

Strategies for better group brainstorming

Group brainstorming can help you generate awesome ideas that one person alone might never come up with. But when you gather a group of people together, it often comes with some challenges. Dominant personalities can hijack a conversation, making the exercise less effective and the rest of the group feel unheard. Groupthink is another potential issue in which too much conformity prevents you from delivering original or creative solutions. 

Here are a few things you can do to combat these challenges and have better group brainstorming sessions:

  • Establish rules that emphasize the importance of diverse points of view.  
  • Choose a brainstorming technique that's beneficial for groups, like reverse brainstorming or ‘Crazy 8s.’ 
  • Make sure team members have time to also do some solo thinking. 

No matter what techniques you implement, the key is to make sure every participant is on the same page when it comes to rules and expectations. 

Structured brainstorming and when to use it 

A structured brainstorm helps keep everyone focused on your goals or the task at hand. It’s also a good way to make sure everyone’s opinion is heard. In some cases, participants can also prepare ahead of time, which could be beneficial for the overall success of the activity. 

Structured brainstorms are best for remote or distributed teams to efficiently replicate past successes, and for large groups. 

Understanding problem framing

Problem framing is a critical step in the brainstorming process that gives context and provides a deeper understanding of the purpose of the brainstorm. It helps provide your team with clarity and a narrow scope so that their ideas aren’t all over the place. It also helps increase the efficiency of the session as you or the facilitator can spend less time re-orienting them back in the right direction.  

Here are a few steps for framing a problem: 

  • Create a problem statement . 
  • Identify the root of the problem. 
  • Empathize with customers or stakeholders. 
  • Frame the problem with prompts or questions that can be used during brainstorming. 

Brainstorming questions to generate better ideas

Thought-provoking questions can really help your team thrive during a brainstorming session. They provide participants with a starting point to think up ideas or directions. They can also be used to enhance or refine any suggestions or solutions that have already been produced. Here are a few examples of the types of questions that produce better ideas: 

  • Information-gathering questions (e.g., “Why did we shift our marketing strategy from traditional advertising to digital platforms?”) 
  • Problem-solving questions (e.g., “What are the criteria we should use to evaluate potential solutions?”) 
  • Refining questions (e.g., “How can we ensure the sustainability of the solution over time?”) 

Questions can help reduce the overwhelm or blind spots that can happen as you develop ideas. It narrows everyone’s focus and helps you make ideal decisions.  

Advice for teams during a brainstorming session 

Generating ideas that solve challenges can be a lot of pressure for your team. It can also be discouraging if it feels like they’re not coming up with anything groundbreaking or even viable. Not to mention, there can be a lack of cohesion and beneficial collaboration among group members. 

But, knowing the right strategies and rules for effective brainstorming can help turn a stressful activity into a productive and fruitful one.  

Ground rules for brainstorming

Ground rules help set expectations, decrease the chance of a conflict, and make participants feel more comfortable throughout the process. Before your team gets started on ideation, they should create a “rules of brainstorming” document that they can refer to throughout the process. You can create this for them or have them make one as a team. 

Here are a few examples of significant ground rules that improve the flow of a brainstorming session:

  • There are no “bad ideas”; be accepting of all suggestions no matter how crazy and wild. (You can always iterate, refine, or vote on it later.) 
  • Incorporate a “private” portion of the brainstorm so people can think for themselves. 
  • Read ideas carefully before commenting, and don’t judge others' ideas at face value. 

Following these rules and others relevant to your team’s needs can help ensure a smooth and efficient process. 

Avoiding groupthink in teams

Groupthink is when people, consciously or unconsciously, choose to agree with one another rather than challenge each other with conflicting views. This can happen when there’s poor conflict management, a lack of diversity, or psychological safety issues. One way you can tell that your team is under the spell of groupthink is when there's quick and unanimous agreement or a lack of push-back or follow-up questions to others’ ideas. 

To reduce the chances of groupthink, consider ways you can remove bias, like using a private mode or voting feature. Participants should encourage each other to express their own ideas, even if that means light conflict when there's a difference of opinion. It’s also important that every team member understands groupthink and how to spot it. 

Creating better action items to follow up on

At the end of a brainstorming session, team members should have a list of action items to follow up on. These action items hold everyone accountable and help keep track of progress as you carry out tasks related to the solutions developed during the brainstorming session. 

An effective list of action items has the following traits: 

  • They summarize what needs to be done. 
  • They explain why each action item or task matters. 
  • They have a team member assigned to each item with a due date. 

You can use a simple to-do list or a project kickoff template , whatever works best for your team! 

Tips for brainstorming remotely 

Remote brainstorming exercises can be just as successful at idea generation as in-person brainstorming. The main difference between running a regular brainstorm and a virtual one is the tools you use to communicate and collaborate. Group discussions can be done easily through software like Zoom or Microsoft Teams . Plus, online whiteboards like Mural work just as well, if not better than the analog version. 

Optimize your virtual brainstorming session

Virtual brainstorms lack some of the face-to-face interaction of an in-person session. This means you’ll need to adapt your processes to fit an online dynamic. For one, it’s crucial to find a collaboration platform where everyone can contribute their ideas in a central location. You’ll also need a facilitator or point person to keep everyone on track and update the shared document or whiteboard accordingly. Brainstorming templates are also extremely useful for creating an efficient and smooth virtual meeting. 

Try asynchronous brainstorming 

Asynchronous brainstorming is a great option for those who want to prevent groupthink, improve focus, and reduce time constraints — especially for distributed teams. If you have a team that works across different time zones or working hours, ‌individual brainstorming allows them to contribute at a time that works best for them. 

Just like a synchronous brainstorming, you still want to establish a clear goal, select a collaborative platform, and outline the rules and expectations. However, a key difference is that for async work, you need to establish a timeframe and set deadlines so that you’re not waiting on any one person to contribute, iterate, or respond to ideas.

Improve group communication

Whether you’re in-person or remote, effective communication improves collaboration, increases productivity, and promotes problem-solving. But when you’re working on a distributed team, solid group communication is vital. In our busy digital spaces, things can either get lost in translation or literally lost in a pile of emails and Slack messages. 

Here are a few helpful things you can do to combat poor online communication:

  • Recognize and celebrate healthy behavior and helpful communication examples. 
  • Foster a supportive culture that invites constructive feedback but not judgemental criticism. 
  • Build trust through team activities like icebreakers or team check-ins .  
  • Use tools that make communication easy and efficient.

Brainstorming techniques, methods, and templates 

There are countless brainstorming methods and techniques you and your team can use to uncover creative solutions. Some involve lateral thinking, while others start with a basic brain dump. Regardless of which you choose, it’s a good idea to try out different ones over time and see which produces the best results for your team. In fact, switching up the brainstorming method could add some novelty by reengaging your team to come up with new ideas each time you’re faced with a challenge. 

One thing most brainstorming methods have in common is the idea of quantity over quality. At the beginning of any brainstorming session, the number of ideas you produce is often more valuable than the quality or viability of any one of those ideas. You can always keep workshopping the existing ones until you narrow down and refine the optimal ones.  

Rapid ideation

Producing a high quantity of ideas is the name of the game here. There are many brainstorming exercises that incorporate rapid ideation. The key is to be quick and spontaneous so as not to censor or edit any ideas that come to mind. 

Brain-netting

Brain-netting is a term used to describe brainstorming via multiple digital tools and spaces, in other words, online brainstorming. Typically, it’s preceded by online brain dumping, and then connecting related ideas and concepts to narrow down the best ones.

Reverse brainstorming

Reverse brainstorming is a counterintuitive technique in which you come up with ideas on how to make a problem worse. Then, you “reverse” those ideas by coming up with applicable solutions to those problems. This process helps you discover some possible ideas for your original challenge.   

Round-robin

In round-robins, each participant writes their idea down during a set time limit before the next person gets a turn to contribute. There are a few variations of this: You can compile ideas on sticky notes to return to later, pass them off to the next person to iterate on, or refine the ideas by providing feedback.

Mind mapping

Mind mapping is a visual way to brain-dump ideas onto a blank page and use those existing ideas to spark new ones. You start with one concept in the middle of the whiteboard and add related ideas on branches shooting out from the central topic. Then you keep building on it like a map or family tree.

Rolestorming

During rolestorming, participants role-play as someone else, such as a famous person or customer persona, to embody different perspectives. Taking on that character during the brainstorm can change the way they think and help them produce creative ideas. 

Brainwriting

Brainwriting takes advantage of solo brainstorming time. Participants develop their ideas individually before sharing them with the rest of the team. There are different variations of this method, including a rapid ideation version in which six participants need to each generate three ideas in five minutes.

Starbursting

During a starbursting exercise, group members develop questions that begin with “who, what, when, where, why, and how.” These six questions are based on a specific topic or problem statement. The team uses a star graphic, with each point on the star representing one of the six types of questions you come up with during this exercise.   

Step-ladder technique

The step-ladder technique begins by selecting two participants in the group to discuss the problem and come up with an idea. Then, you introduce a third team member to the first two, and they present ideas to each other and discuss. Then you add a fourth person, and so on and so forth.
